Seorang Manager dalam bidang spesialisasi apapun harus memiliki kemampuan dalam
membaca laporan keuangan untuk dapat menilai kinerja usahanya.
Setiap laporan keuangan mempunyai titik titik atau kunci kunci yang harus diperhatikan
untuk menentukan Corrective Action bagi suatu Management. Adapun titik titik (points) yang
terpenting didalam laporan keuangan dan agar menjadi perhatian pembacanya adalah :
1. DAILY SALES/WEEKLY SALES REPORT.
Points yang perlu mendapat perhatian:
a. Departemental sales per outlet.
b. Tingkat Occupancy /ARR/RevPar/MPI/RGI/ARI
Semua data diatas dibandingkan dengan budget dan forecast sehingga dengan cepat
dapat diketahui deviasinya, dan lakukan strategic plan/action.

FOOD COVER REPORT
Secara umum accounting dalam hal ini cost control
Akan membuat daily flash cost untuk keperluan
analisa baik bagi executive chef, FBM, FC dan GM
Points yang perlu mendapat perhatian
a. Revenue dan Cover tiap - tiap outlet
b. Average per cover
c. Seat turn over
Seat turn over adalah perbandingan antara cover
Dan number of seat sehingga kesibukan outlet
Dapat diketahui.

3. DAILY FLASH FOOD COST.
Menggunakan metode direct costing : seluruh barang yang langsung masuk ke kitchen di
asumsikan langsung di gunakan (di akhir bulan baru dilakukan Stock taking/Inventory)
Namun biasa nya utk item vegetable dan perishbale langsung di biayakan kecuali meat dan
material item laninnya (imported items).
Points yang perlu mendapat perhatian:
• To date Food Cost
To day food cost tidak menggambarkan Food Cost yang sebenarnya.Kemungkinan Food Cost
tinggi hari ini yang harus diambil kesimpulan bahwa besok ataupun lusa akan adanya banquet
yang besar. Hal ini disebabkan kitchen telah mengambil requisition dari store room tetapi sales
belum diterima hari ini. Sebaliknya food cost yang sangat rendah karena adanya sales yang diterima
pada hari itu dimana food preparation telah dilakukan sehari sebelumnya dengan asumsi bahwa over
requisition tidak dipakai untuk kitchen stock.

4. WEEKLY FOOD COST REPORT.
Points yang perlu mendapat perhatian:
a. Food Cost Percentage tiap tiap outlet.
b. General Food Cost.
c. Number of Guest.
d. Number of Cover.
e. Short & Over yang merupakan perbandingan antara actual dan potentia cost berdasarkan
recipe card.
Food Cost dalam weekly report telah diperhitungkan kitchen inventory sehingga food cost
percentage untuk periode yang dilaporkan dapat dipergunakan sebagai data.

5. WEEKLY BEVERAGE COST REPORT.
Points yang perlu mendapat perhatian:
a. Cost Percentage setiap Outlet.
b. Short/over antara potential sales dan actual sales.
c. Cost Percentage deviasi antara potential dengan actual.
Potential Sales adalah sales yang diharapkan menurut perhitungan sedangkan actual
sales adalah, kenyataan yang diterima Potential dan actual sales selalu berbeda
karena adanya mispreparation.
Potential Sales lebih besar dari pada actual sales (short) yang berarti over-portion atau
adanya sales yang tidak dimasukan didalam hasil penjualan. Sedangkan apabila
potential sales lebih kecil daripada pengurangan portion penjualan. Hal ini tidak selalu
baik walaupun perusahaan telah diuntungkan namun mutu penjualan sangat rendah.
Untuk itu agar diusahakan potential sales dan actual sales sedapat mungkin sama kalau
pun ada deviasi tidak melebihi 5%.
11. MEMBACA LAPORAN KEUANGAN
Didalam potential Sales analysis dapat diketahui tingkat beverage cost
untuk setiap jenis minuman, yaitu terbagi dalam liquor, wine &
champagne, beers dan soft drink & juices.
Tingkat beverage cost yang normal untuk setiap golongan didalam
mencapai average cost percentage 24% atau 26% masing masing
golongan mempunyai tingkat cost sebagai berikut:
Liquor 21%
Wine & Champagne 30%
Beers 37%
Soft drink & Juices 19%

Sedangkan komposisi (tingkat) sales untuk setiap golongan adalah:
• Liquor 31%
• Wine & Champagne 5%
• Beers 36%
• Soft drink & Juices 17%
Apabila tingkat perbandingan antar golongan minuman berubah akan mengakibatkan beverage
berubah. Hal ini akan terlihat apabila tingkat sales daripada beer mencapai 75%, dimana beer
mempunyai cost rata rata 27% maka beverage cost akan mencapai sekitar 40%.
Dengan kenaikan pada beverage cost tidak berarti harus diadakan perubahan harga pada
beverage list tetapi harus terlebih dahulu diselidiki komposisi (tingkat) sales dari masing masing
golongan. Dan telah diketahui penyebab kenaikan cost yaitu karena tingginya penjualan beer,
maka baru diusahakan untuk menaikan sales volume untuk minuman lain yang mempunyai cost
lebih rendah.
Bartender maupun Captaint pada restoran memegang peranan penting didalam usaha
peningkatan penjualan.

6. DAILY / WEEKLY ROOM SALES RECAPT.
Report ini walaupun disiapkan oleh Front Office dan bukan oleh Accounting Department tetapi
perlu mendapat perhatian adalah pada titik - titik berikut:
1. Room available yang tidak berubah dalam satu bulan
2. Occupancy single maupun double
3. Average room rate
4. Net room sales
5. Room alocation.
Catatan:
Agar setiap hari diteliti mengenai room alocation apakah sesuai dengan policy management
dimana management menentukan agar semua floor diisi oleh tamu sehingga pekerjaan
room boy dapat merata, kecuali management menentukan lain. Sebaiknya pada low season
tamu dialokasikan pada floor atau building tertentu sehingga room boy pada floor lain dapat
diberikan day off. Selain daripada itu pemakaian tenaga listrik dapat dihemat dengan pengurangan
beban pada floor yang tidak dipergunakan.

7. AGED TRIAL BALANCE OF ACCOUNTS RECEIVABLE.
Points yang perlu mendapat perhatian:
a. Semua Debtors yang telah mencapai lebih dari 30 hari .
b. Tidak diberikannya credit baru kepada debtors yang telah melebihi 90 hari dan belum
dilunasi. (cash basis)
c. Perbandingan percentage antara jumlah debtors yang :
– 90 hari
– 60 hari
– 30 hari
harus menunjukkan perbandingan yang pyramidal artinya jumlah debtors yang 90 hari
harus menunjukkan percentage yang lebih kecil daripada yang 30 hari. Tetapi apabila
hal ini sebaliknya maka hal ini kemungkinan tidak tertagih untuk debtors yang telah
melebihi 90 hari akan besar sekali.
15. MEMBACA LAPORAN KEUANGAN
Catatan :
AR yang tinggi akan mengakibatkan liquiditas perusahaan menjadi
lemah. Jumlah AR yang dapat ditolerir adalah 25 hari dengan
komposisi perbandingan age yang Pyramidal.
Perhitungan jumlah AR hanya didasarkan kepada jumlah Trade
Debtors saja dan tidak termasuk Other AR. Pada kasus kasus
tertentu (mis. penagihan kepada Pejabat Pemerintah yang tidak
bersifat rutin) agar ditangani oleh Operation atau Restoran Manager
sendiri.

Untuk mengetahui dengan cepat apakah hasil operasi baik sales maupun expenses bulan
ini normal ataupun tidak, dapat diketahui dengan mengambil angka Year To Date dibagi
jumlah bulan sehingga didapat angka rata rata dan dibandingkan dengan hasil bulan ini.
(Year to date average system).
System tersebut diatas sepenuhnya dapat dipakai khususnya untuk fixed cost
lebih banyak dipengaruhi oleh business, yaitu kenaikan maupun penurunan harus relevan
dengan business volume. Khusus untuk expenses, kenaikan maupun penurunan dapat
diketahui pada P&L dengan melihat percentage, dengan ketentuan bahwa untuk fixed
cost percentage fluktuasi mengikuti business volume, sedangkan variable cost percentage
menunjukan angka yang tetap pada operasi normal.
g. Number of Employee dihitung jumlah karyawan pada akhir bulan.
