Openen aanstaande zaterdag showroom in Amsterdam.Ook Burberry, Niketown en JD ? Zijn toppers.Digitale middelen werden ook gebruikt: mensen gebruikten pc’s, touchscreens, ipads.Digitale middelen geintegreerd zijn en de klantbeleving centraal staat.
Kennis gemaakt met omnichannel 1.0.Grootste gedeelte. Werd ik niet heel erg blij van.
Ze hebben het mogelijk gemaakt om onafhankelijk van het kanaal te leveren. Kanalen aan elkaar verbinden. En dat laten ze weten ook! Hoofdletters, grote borden etc.Winnaars vaak niet gecommuniceerd, maar vanuit personeel gevoed en is het vanzelfsprekend.
John Lewis. Oude pc’s, met van die balletjes. Sommige doen het niet, niet gebruiksvriendelijk. Niet gebruikt.Ruimte vooral gebruikt als tafel, spullen neer te leggen.
Wie vind zichzelf een omnichannel leider hier?
Klantverwachting is afgelopen jaren blijven stijgen. Nieuwe technologie, devices, overal internet. En dat gaat snel! Altijd online.Echter blijven organisaties achter in ontwikkeling, het lukt weinigen om de verwachtingen van de klant bij te benen.Er is een gap ontstaan. Met jullie vandaag bespreken hoe dat gat ontstaan is en hoe deze gedicht kan worden.
Graag spreken over 3 onderwerpen.1. Belang: waarom is omnichannel strategie eigenlijk belangrijk? Wat levert het op?2. Bottlenecks: waarom is nog niet iedereen omnichannel? Waarom is dat zo lastig. Hoe is dat gat ontstaan?3. Tot slot, 6 bouwstenen. Laat zien hoe wij een omnichannelstrategie met klanten uitwerken.
Waarom investeren jullie in omnichannel?

Verwachtingen van de klant hoog gespannen.In controle zijn (driver seat): zelf bepalen wat ze kopen,hoe ze kopen (online/offline/mobiel)waar ze kopen (fabrikant/retailer/marktplaats/kleine zelfstandige of juist grote partij als coolblue)wanneer zij kopen (24/7)
Willen weten of producten op voorraad zijn.
Wanneer je winkelvoorraad niet inzichtelijk is online, komt een groot gedeelte niet eens langs!
Niet op voorraad? Wel snel leveren! Anders zoek je wel een andere manier. Klant is in de driver seat.
Technologie, moet altijd werken snel en eenvoudig zijn.Heel geduldig zijn we namelijk niet.Er is een reden dat de goudvissen op de achtergrond staan.Goudvissen hebben namelijk een attention span van 9 sec. En die van mensen is minder.
Snelheid van je boodschap en dus ook van technologie is van belang. Heel geduldig zijn we niet.
Klanten willen op de hoogte worden gehouden, maar zeker niet teveel (dan wordt het irritant). Verwachting dat ze persoonlijk benaderd worden. Albert Heijn heel goed. Albert Heijn tot voor kort een monopoly in mijn omgeving (5 dichtsbijzijnde supermarkten).Op het begin sloegen die aanbiedingen nergens op, maar dat is niet erg want die verwachting hadden ze gemanaged (We moeten je eerst leren kennen). En nu klopt het echt op basis van mijn aankopen. Ideaal, relevant en persoonlijk.
Maar heel belangrijk, het moet persoonlijk maar niet te persoonlijk.
Ik wil namelijk geen big brother gevoel krijgen. Soort balanceren op een randje (the walk). Amerikaans onderzoek: creepy or cool meter gemaakt van allemaal omnichannel features.76% cool: mobiel een product kan scannen om aanbevelingen te lezen.74% creepy: wanneer een verkoper je in de winkel groet bij naam gebaseerd op een mobiele trigger.Bekend voorbeeld: Target die een tienermeisje aanbiedingen stuurde met baby artikelen. Haar vader kwam verhaal halen, maar later bleek zij inderdaad zwanger.Op basis van bepaalde aankopen gedrag voorspellen. Target hiervan geleerd heeft: niet alleen maar babyspullen, maar combineren met andere artikelen.Al is de scheidslijn dun, het is duidelijk dat omnichannel belangrijk is omdat de klant het verwacht.
Heel leuk dat de klant het verwacht, maar wat levert het jullie op? Internet/Google heeft altijd het beeld geschept dat alle digitale investeringen meetbaar zijn. Nu klanten zich bewegen over steeds meer verschillende kanalen lastig.Meest gehoorde vraag wanneer ik aan tafel zit met klanten. Wat levert omnichannel op?
Ja het levert geld op, maar eerst levert het heel veel liefde op.
Hoe vaker ze in de customer journey met jouw merk/organisatie in aanraking komen, hoe groter de kans op een conversie. Door de verhoogde loyaliteit zullen ze meer aankopen bij je doen en is het orderbedrag ook groter (meer aankopen bij jou doen
Ook in NL, laatst las ik dat MS mode tevens cijfers ziet dat omnichannel klanten 3x meer uitgeven dan online klanten.Engelse keten John lewis ziet dit ook.
Omnichannel shoppers zijn het meest waardevol.
Maar er zijn ook andere berichten namelijk, dat omnichannel leaders meer winkels sluiten.Leiders hebben gemiddeld 4% van hun winkellocaties gesloten (van 2014-2015). Achterblijvers sloten 2,82% van hun winkels.Normaal gesproken duidt het sluiten van winkels aan dat het minder gaat. Dit zou betekenen dat omnichannel leiders minder succesvol zijn doordat zij meer winkels sluiten.
Maar niets is minder waar.89% van de winkels die overbleven bereikten een hogere omzet.Slechts 11% van de winkels daalde de omzet.
Omnichannel leiders sluiten minder productieve vestigingen, gebruiken technologie om betere resultaten te bereiken in hun winkels die overblijven.Macy’s vaak als voorbeeld genoemd. Zij sloten in 2014: 22 winkels, verdubbelden op omnichannel en ecommerce investeringen. Aandelen dat jaar met 14% gestegen. In NL zie je dat gebeuren bij bijv. de Bijenkorf. Macy’s 2016 nog meer winkels sluiten – verminderen in winkeloppervlak.Bedrijven zorgen dat ze slecht presterende winkels sluiten en investeren in omnichannel oplossingen.
Wanneer we heel concreet kijken naar omnichannel functionaliteit zien we het volgende.Van elke euro die besteedt wordt aan een online aankoop houd je 77 cent over (ivm retourkosten).Wanneer je omnichannel functionaliteit erbij voegt verandert dit plaatje.
Met omnichannel functionaliteit zorg je dat klanten vaker in je winkel komen en kun je hen verleiden met meer producten. Dit werkt!
Uitdaging van jullie allemaal om nooit meer nee te verkopen. Met behulp van 1 virtuele realtime voorraad kun je leveren vanuit alle voorraad ipv je locale voorraad.
Lagere voorraden aanhouden (al een bezuiniging), minder vloeroppervlakte nodig, en hogere marges bereiken doordat je minder hoeft af te prijzen (ook een bezuiniging)
Kortom, waarom is omnichannel stragie belangrijk?1. De klant het verwacht. Klopt, die zijn hooggespannen.3. We zien dat omnichannel leiders daadwerkelijk beter presteren.
Ik ben wel heel erg benieuwd wie de 6% is geweest die niet tegen barrieres is aangelopen.Kan haast niet anders dan dat het hele kleine organisaties zijn geweest, onbeperkte budgetten hebben en opnieuw zijn begonnen of gewoon liegen.Maar goed, dit geeft wel aan dat het heel erg complex is!Logisch, te maken met een complexe wereld: Veel informatie/data in verschillende systemen.Customer journeys zijn veranderd door alle nieuwe kanalen, technologie etc. Ideaal voor klanten maar lastig voor bedrijven.Hoe zorg je voor die geintegreerde, relevante en persoonlijke ervaring over alle touchpoints, op het juiste moment?Uit ervaring en onderzoek zijn er een aantal bottlenecks (Niet allemaal, maar een aantal eruit gepikt):
Wij zien vaak dat de klant niet centraal wordt gestelt.Veel organisaties beginnen met het lanceren van allemaal prachtige features. Zien wij ook. Websites, applicaties, apps. Omnichannel 1.0 wat ik eerder noemde.Klanten komen vaak bij ons met functionaliteit, zonder erover nagedacht te hebben wat ze ermee willen bereiken. Wat moet de klantbeleving worden over alle kanalen?Al die applicaties en functionaliteit leveren niet niet vanzelf de echte geintegreerde, relevante en persoonlijke benadering op de touchpoints op het juiste moment.Andere kant zien wij ook vaak een stuwende kracht vanuit de techniek (ERP partners) die een hele infrastructuur neerzetten wat natuurlijk top is. Maar waarin niet goed inzichtelijk gemaakt wat de klant er uiteindelijk aan voordeel heeft. Wat kunnen we de klant beiden met deze nieuwe infrastructuur?
Om de geintegreerde, relevante en persoonlijke benadering te creeeren en vanuit de klant te denken wordt vaak als een uitdaging gezien.
Een omnichannel transformatie raakt de hele organisatie. Het is geen veredeld eCommerce traject.Aan de andere kant levert het ook veel op voor de hele organisatie.
Deloitte verwacht dat dit naar bijna 100% gaat. Klanten weten vaak al voordat zij in de winkel kopen wat ze willen kopen.Alle investeringen die gedaan worden leveren dus niet alleen op voor dat % online verkoop, maar levert voor de totale business op.Macy’s elke dollar aan online sales levert hen 6 dollar in store sales op.

Want zoals eerder gezegd: 64% van de aankopen offline zijn beinvloed door online gedrag.Wanneer je stuurt op online conversie en bonbedrag en daar je investeringen van af laten hangen, mis je de boot.
De potentie van je omnichannel strategie wordt enorm onderschat. Zorg dat je duidelijk kunt maken wat je digitale inspanningen voor effect hebben op de totale business.
John Lewis geeft bijvoorbeeld;Shopmanagers niet meer alleen meer shoptargets, maar ze worden ook afgerekend op online omzet in de regio.Het moet voor een shopmanager niet uitmaken waar de sale plaatsvind, als hij maar plaatsvind.
Wanneer je functionaliteit hebt toegevoegd is het toekennen van succes en omzet ook belangrijke key succes factor.Nu wordt het online kanaal wel eens als concurrent gezien. Duidelijk wat de voordelen zijn en waarom nog niet iedereen zover is. Waar begin je dan wel om de omnichannel inhaalslag aan te gaan? Slechts 5% is een omnichannel leider. Groot gedeelte heeft deze inhaalslag nodig.Merkten dat er bij onze klanten veel vragen zijn. Bijna iedereen heeft in zijn doelstellingen het woord omnichannel.Heel veel van onze klanten hebben een in hun doelstellingen een omnichannel lovebrand staan. Werken aan langetermijn relaties en loyaliteit.Naar aanleiding van die vragen zijn wij gestart met een onderzoek hoe wij onze klanten beter kunnen helpen bij hun omnichannel strategie:Gekeken naar drie zaken.
+ Wie zijn de winnaars en wat doen zij goed? Vijf soorten winnaars bekeken en daaruit de bouwstenen afgeleid.+ Onderzoeken doorgenomen. In mijn voorgaande slides al een aantal gezien.+ Onze ervaring met klanten en waar wij zien dat klanten tegen aan lopen.Vanuit daar een strategie model neergezet. Met veel onderdelen houden wij ons al jaren bezig, maar het is nog nooit in een model gezet.Het model gebruiken wij als navigatiesysteem voor het opzetten van een omnichannel strategie met roadmap.Het is geen heilige graal en het hele model zal niet op iedereen 1 op 1 van toepassing zijn. Wij merken dat het onze klanten helpt naar een goed onderbouwde roadmap.In deze sessie stip ik de bouwstenen kort aan, en verwijs ik naar de sessie waar een van mijn collega’s dieper ingaat opde bouwsteen (of een onderdeel daarvan).
Voor elke bouwsteen organiseert ISM workshops op maat voor klanten.
We beginnen altijd bij de basis. Namelijk het bepalen van de strategische richting. Wij organiseren workshops voor elke sessie.Altijd directie, eCommerce, marketing en business unit managers aanwezig.1. Overtuig hen van de digitale invloed op het totale bedrijf. Het levert sales voor de totale business op, maar heeft intern ook invloed op de gehele business.Wanneer je dit goed kunt aanduiden levert dit meer budget op en meer slagkracht in de organisatie.
2. Zorg dat wanneer je allemaal bij elkaar bent dat de uitdagingen helder zijn. Werk met directie en een multidisciplenair team een SWOT uit. Wij merken dat er altijd heel veel onzekerheden naar boven komen in deze sessies. Die onzekerheden houden het proces tegen. Bijvoorbeeld: onze organisatie en systemen zijn er niet klaar voor, er is te weinig kennis, we houden de snelheid van verandering niet bij.Die onzekerheden remmen de omnichannel transformatie. Wanneer vanaf het begin de uitdagingen helder zijn, kun je daarop inspelen.3. Meet de juiste waarden. Zorg dat je kunt meten wat de investeringen voor invloed hebben op de totale omzet, niet alleen op het eenvoudig meetbare online gedeelte. Grote bedrijven zijn hier met data heel goed toe in staat. Zij kunnen de customer journey van de klant voorspelllen. (Amazon/target: weet eerder dan jijzelf). Wilt weten hoe je dat kunt doen: bezoek de sessie. Tot die tijd meten van softere KPI’s zoals bezoek aan de winkelpagina/afhalen van bestellingen in de winkel/gebruik van de kiosk.
Wanneer de strategische richting duidelijk is, draagvlak aanwezig is en de onzekerheden duidelijk zijn beginnen wij bij de klant.Verbazingwekkend hoe weinig bedrijven tijd hebben besteed aan persona’s en customer journeys.1. Start bij de klant. Werk persona’s uit en
2. Beschrijf per klantgroep de ultieme customer journey. Je einddoel. De stip op de horizon.Dit kun je eventueel nog testen dmv diepteinterviews en focusgroepen.
3. Bepaal waar de pijnpunten zitten en de kansen en zorg dat die op een roadmap komen om er concreet mee aan de slag te gaan.
4. Zorg dat je weet welke informatie je op welk moment nodig hebt om de ultieme ervaring te kunnen bieden aan je. Dit is input voor de IT architectuur en dataplan.
Persona’s en customer journeys niet alleen heel belangrijk voor je einddoel en de stip op de horizon.Ook voor optimalisatie in een later stadium, kansen en pijnpunten van de huidige customer journey detecteren. En op deelfunctionaliteit, schrijf een klantbeleving van bijv. winkelvoorraad tonen.
Vanuit de strategie en de klant kun je aan de slag met je merk. Hoe zorg je nou dat al je klanten die klantbeleving die jij voor ogen hebt ook zo gaat beleven?Een aantal zaken die daarbij belangrijk zijn.1. Dit doen wij door het maken van een brandingplan op 1 A4. Sessie over gegeven.Een aantal zaken die daarin altijd aan bod komen zijn:+ Creatieve en memorabele concepten voor de wow momenten. Data driven marketing. Net zo’n containerbegrip als omnichannel eigenlijk. Omvat veel onderdelen.
Grofweg in drie onderdelen gesplitst:1. Traffic drivers plan – online marketing hoe velen die nu kennen. Wat doen al mijn kanalen (organisch, betaald, social etc) voor mijn totale omzet.2. Met data kun je starten met attributie modelling. Wat is het effect van elk kanaal op de totale omzet?De digitale kanalen kunnen we in google aardig inzien, maar om de offline kanalen erbij te pakken is meer nodig. 3. Met data kun je natuurlijk personaliseren. Ook hiervoor weer customer journey als basis. Welke informatie zou je waar naar voren willen komen en wat heb je daarvoor nodig.
Voor alle drie zou je aparte projecten moeten maken. Over dit blok worden natuurlijk aparte events georganiseerd, gelukkig hebben wij een behoorlijk team van online marketeers en data experts die zich hierin kunnen verdiepen.Volg een aantal sessies in de digiroom om meer te weten te komen.
We kennen de customer journey (welke informatie waar nodig is), hebben een data driven marketingplan. De basis om de infrastructuur te bouwen.Belangrijk dat de klant op het juiste moment de juiste informatie ontvangt.1. Wat gebeurt er wanneer ik een bestelling plaats offline en hem in winkel x af wil halen wat moet er dan in welk systeem gebeuren. De logica en processen moeten beschreven worden op basis van de verschillende customer journeys.
2. Voldoen mijn systemen aan de benodigde informatie behoefte? Kunnen zij de juiste connecties leggen? Is de informatie realtime beschikbaar?Wellicht dat er een CRM mist om je databestand op te bouwen. Wellicht biedt je POS onvoldoende mogelijkheden.3. Bij de juiste combinatie van systemen, starten met het verbinden van alle lijntjes en het maken van werkafspraken met betrekking tot snelheid/stabiliteit en security. Om de continuiteit te bewaken.
Merken dat er in een organisatie veel vraagstukken spelen, zoals: X,X,X.Alle organisatievraagstukken die in alle blokken naar voren komen, schuiven we naar 1 sessie waarin we daarmee concreet aan de slag gaan.
De zes 6 bouwstenen alleen zijn niet voldoende voor een succesvolle omnichannel strategie.Paar belangrijke vervolgstappen:+ stel een business case op + verzamel alle actiepunten (intern en extern) op een duidelijke roadmap met concrete actiepunten en een tijdspad. Je kunt niet in 1 x de perfecte omnichannel organisatie bouwen.+ Blijf meten/testen/bijsturen. Strategie moet flexibel zijn, inspelen op veranderingen. Wij merken dat deze aanpak goed werkt bij klanten van ons. We organiseren dit in 6 sessies/workshops samen met directie, marketing, ecommerce, business unit managers om samen de business case en roadmap in te vullen.Uitdagingen worden helder, begrip tussen collega’s en groter.Elke sessie die we verder komen naar de business case en roadmap zien steeds meer medewerkers hoe groot het is (continue kansen), maar wordt ook steeds meer helder.Hopelijk kunnen jullie ook een aantal zaken uit onze learnings meenemen.
