The Lean Commissioning approach that we have implemented on a number of projects gets the team to the finish line early with less stress and better performance. WHY not I would rather be windurfing that dealing with half dead zomie contrrols long after the rest of the team have exited the project. #BOMEX2016
The concept of “shifting testing left” in the software development lifecycle is not new. Shifting testing from manual to automated and then upstream into engineering is a driving factor in DevOps and agile software development. However, Michael Nauman wonders why test automation, DevOps, and agile software development still frequently fail to deliver on their promises? Aligning and hardening your DevOps and test automation—along with streamlining your agile processes—is critical to your project. Michael shares how AutoCAD’s shifting testing left enabled improvements within their engineering team. Learn how the team increased engineering reliability and velocity, and forced process changes upstream into design and research all the way through to product support. Leave knowing why the concept of separation of concerns with regards to quality is as fundamental as the separation of code quality from product quality. Learn how the AutoCAD web team used process dogma and ruthless prioritization to combat metric idolatry and the host of other evils that hold teams back from fully realizing their potential and going beyond agile.

Top 5 Myths Of DevOps
Although a fairly new label and not officially coined until a few years ago, the ideals of “DevOps” have been discussed for nearly a decade. Recently, the term DevOps has gained increased popularity, but what does this buzzword really mean? Karen will highlight that DevOps is not a development methodology or technology, rather an ideology; a way to facilitate organisational prosperity and growth while increasing each individual employee's engagement. Some believe that as DevOps has gained prominence, a gap has been created between the original definition of DevOps and this new "enterprise-ready" buzzword.
Background of measuring and metric usage is traditional waterfall projects, psychology of measuring, agile response to traditional metrics, and suggested agile metrics.

Continuous Testing: A Key to DevOps SuccessTechWell
As IT organizations adopt a DevOps strategy, continuous testing (CT) becomes a key ingredient of the DevOps ecosystem. CT enables faster release cycles, more changes per release, upfront isolation of risks, and reduced operations costs. The approach to scale the traditional automation testing infrastructure, test environments, and test data management requires a culture shift using new tools and techniques. Sujay Honnamane discusses a CT strategy for aspiring and already implemented DevOps organizations. Sujay shares examples of tools, techniques, and practical solutions that include continuous integration using the Jenkins CI server, service virtualization through CA Lisa tools, automated code coverage analysis to create impact-based tests, automated test script load balancing for effective use of test environments, and faster test cycles, providing a holistic approach/workflow for CT. Sujay and his teams have successfully implemented CT for several clients in their DevOps journey to achieve a repeatable and highly predictable software delivery process.

LeanCx: Commissioning for Performance, Productivity and ProfitMurray Guy
LeanCx is a proactive project commissioning system that improves collaboration enabling higher performance, productivity and by getting projects completed early enable the team to realize higher profits. This approach is outlined in our LeanCx commissioning guide available on our website at www.i-designs.ca
WHY LeanCX? Disciplined integration of quality control and performance testing into the project from start to finish eliminates waste enabling projects to completed much earlier and to a better level of quality and performance. Higher PERFORMANCE, PROFIT & PRODUCTIVITY
HOW? Establish a collaborative team and utilize a system that promotes fully coordinated constraint free work flow. (Last Planner System + Target Cost Design)
WHAT? Get to the finish line early make more money, move on to the next project
1. TEAM: Create a high performance team that commit to delivering the project utilizing a more integrated project delivery approach. The implementation of a disciplined system is key to promoting the good behavior required to achieve much higher levels of performance. We start the process with a bootcamp to establish buy-in and train people on commissioning and the use Last Planner System
2. SYSTEM: We use the the Last Planner System system to plan, establish constraint free work flow and continually improve the process.
During the design process we also utilize the Target Cost Design system to ensure that the project stays on track to deliver the best value as defined by clearly defined project requirements to the target cost.
1.Plan: Utilize the Last Planner System to establish the project delivery plan
2. Work Flow: Collaborate to achieve constraint free work flow
3. Improve: Track and measure productivity and collaborate with the team to continually improve
4. COLLABORATION: A TEAM with a SYSTEM improves the predictability of achieving performance objectives.
When we get the team to collaborate we can take the performance to a whole new level. This takes some work
1. Target: Collaborativlly establish a meaningful target that includes a higher purpose and something unique that will make a good news story for the project.
2. Test: Test assumptions along the way so the team stay on track to deliver the target as efficiently as possible.
3.Turnover: Establish a plan to turn-over completed systems as early as is possible on a project

Quest: How Lean & IPD contribute to Building Smart Energy CommunitiesMurray Guy
By turning our communities into Smart Energy Communities, we can improve energy efficiency, cut costs, and reduce greenhouse gas emissions in Canada.
So what is a Smart Energy Community?
First, a Smart Energy Community integrates conventional energy networks. That means that the electricity, natural gas, district energy, and transportation fuel networks in a community are better coordinated to match energy needs with the most efficient energy source.
Second, a Smart Energy Community integrates land use, recognizing that poor land use decisions can equal a whole lot of energy waste.
Third, a Smart Energy Community harnesses local energy opportunities.
How Lean and Integrated Project Delivery (IPD) help to achieve the 6 Principles for Smart Energy Communities
1. First Reduce Energy Requirements
2. Optimize Exergy
3. Manage Heat Capture
4. Reduce Waste
5. Renewable Energy
6. Energy Delivery Systems
Why not fix Bad Behavior in Commercial Real Estate?Murray Guy
The REALITY is that the construction industry has been declining in productivity. This is creating waste which should be of concern as it is a $500B problem that can be traced back to two root causes inefficiency and bad behaviour.
How we fix the inefficiency is relatively straight forward as there are proven lean strategies that have enable the transformation of whole industries. Fixing the bad behaviour on the other hand take a paradigm shift in thinking, process and culture as most organizations are wired the low price is the law mentality. When we look as the pitfalls of the current system it provides the basis for WHY, HOW and WHAT we need to change.
The Three Main PITFALLS… No clear Target…. Low Price Team…. Non Productive Work Practices
MoneyBall: High performance at less costMurray Guy
As portrayed in the movie Moneyball, Billy Beane (Brad Pitt) the GM for the Oakland A’s implemented a performance metrics system called Sabmetrics that enabled his team to become one of most successful low budget teams in baseball!
By finding undervalued performance with on-base percentage players, young and older talent, the Oakland A’s have consistently outperformed the competition. In doing so the A’s have completely dispelled the myth that there needs to be tradeoffs between cost and performance.
If we were to adopt this same thinking for the building industry, could we deliver a CHAMPIONSHIP building that produces as much energy as it uses at no additional cost? (Net 0-0)
Lean to be Green is a concept that involves implementing lean thinking to achieve paradigm shift levels of performance improvement. This type of thinking will enable us to eliminate wasteful project delivery practice that is estimated to be 10% of the total cost of delivering a project, and turn this waste into truly green and sustainable buildings, developments and communities.
There are a number of organizations that are taking this approach as outlined in this short presentation.
LEAN2 in the Way we Work and the Projects We Deliver
Presentation Overview:
As it currently operates, the commercial real estate construction industry is a disaster full of built-in waste. Seventy percent of all projects are over -budget, poor quality, and are delivered late.
Our clients deserve better and should not be subjected to the risk, stress and embarrassment of getting tumbled on a reef of knarly change notices, schedule delays and poor quality associated with tendered projects.
Teams that adopt the LEAN Integrated Project Delivery (LIPD) approach are able to achieve paradigm shift levels of performance improvements. 200% improvements in productivity, 40% reductions in capital cost and 30% reductions in operating costs.
The LIPD process requires a proactive, collaborative approach to Project Management and the adoption of principles, tools and process from LEAN manufacturing that have been adapted for the building industry. Our approach to Lean Project Delivery eables teams to achieve significant “Performance” and “Quality” and “Productivity” improvement!

Investing In The US As A Canadian… And How To Do It RIGHT!! (feat. Erwin Szet...Volition Properties
=== Investing In The US As A Canadian… And How To Do It RIGHT!! (feat. Erwin Szeto) ===
Ever been curious about Real Estate Investing in the US?? At Volition, for the past 14 years, we have been focused on helping investors invest in over $250M of real estate and generate $100M of wealth in the Toronto market, but we are always open to learning more about other business models and learning from other investors.
The US has always been an intriguing market to invest in. But the US is a big place… if you’re interested in investing in the US, you probably have a lot of questions, like:
☑️ Specifically WHERE should you invest?
☑️ What are the best markets to invest in and why?
☑️ How much are property prices there?
☑️ What are the returns like?
☑️ What is cashflow like?
☑️ Compared to investing in Toronto or other cities in Ontario, what are the benefits / tradeoffs?
☑️ What ownership structure should I use?
☑️ What are the tax implications?
☑️ Can I get financing?
☑️ What are tenants like?
Enter Erwin Szeto, a longtime friend of Volition. Since 2005, Erwin Szeto and his team have navigated the challenging landscape of being landlords in Ontario. Now, they are shifting their focus and guiding their clients' investments toward the more landlord-friendly environment of the USA. This decision comes after assisting Canadian clients in transacting over $440,000,000 in income properties. Faced with issues like affordability constraints, tenant-friendly laws, rent control, and rental licensing in Canada, Erwin sees a clear opportunity in the U.S. Here, there is a significant influx of investments leading to the creation of high-paying manufacturing jobs. Erwin and his clients are poised to capitalize on these opportunities where landlord rights are stronger and there is no rent control.
To facilitate this transition, Erwin has partnered with and become a client of SHARE, a one-stop-shop U.S. Asset Manager. Founded by Canadians for Canadians, SHARE enables as passive an ownership experience as possible for landlords in the U.S., while still maintaining direct, 100% ownership.

8. Dad: What is that commissioning stuff you do?
Please HELP … How do you explain Commissioning?
9. Quality Based Method to Achieve
Successful Projects
Purpose to Reduce the Cost of
Construction Projects
Increase Value to Owners &
Occupants
A disciplined process of checks and tests that
are needed to deliver successful projects
10. We need to understand and verify the design meets
clearly defined Owners Project Requirements (OPR)
11. A system to check and test for Quality & Performance
17. Verify that all Systems work together with an Integrated
Systems Test
Would you buy an Airplane if all the Systems
were not tested? Dad that is commissioning!
19. Eliminate Zombies in Your Game (Guitar Strings & Diorama)
Play the game by the rules (ASHRAE Guidelines)
Paint a clear Target (Project Requirements)
Verify the Design is on Target
Check the right equipment & interfaces
Test for system performance
Test that systems work together (IST)
Deal with all performance related issues
Prepare staff to run the facility
Get to Done is Done (Hole in One)
It takes Discipline to Play the Game
20. Now getting back to Done is Done …
so we can go Windsurfing in the Gorge
21. Now how do we get Done 6 Months Early?
Commissioning
Design
Construct
LeanCx
Done is Done
22. What would it take?
Two Main Barriers
•Inefficiency
•Bad Behavior

Why not adopt a PRODUCTION SYSTEM for Construction
33. LeanCx Process Summary
• The Last Planner System is a Production System for Construction
• Based upon bottom up Collaboration & Planning by the people doing the
work
• It drastically improves work flow by removing constraints
• It adds accountability for getting work done

Lean Commissioning Case Study
As leaders in the community it is our duty to protect the
planet and demonstrate that triple bottom line economics
work. For our second Living Building Challenge project,
we have adopted Lean Project Delivery to raise the bar even
higher as we want less cost, less time and to be fully
commissioned at substantial completion.
36. It takes a TEAM to deliver projects early and at less cost
37. “Half Dead ZOMBIE Controls” that did not deliver Performance,
Measurement & Verification of NetZero that we needed for Living
Building Certification until 8 Months after completion!
Client was motivated
40. To create Predictable Work FlowManage the commitment and promises
needed for the Cx Team
41. Hold the Team Accountable
on a Weekly Basis
Percentage Planned Work Completed (PPC)
Progress is measured by tracking the # of systems functionally tested
46. Adoption of Lean Commissioning?
Presentations San Francisco, Boston and Calgary
Projects: Okanagan College, Mosaic & Onion Lake

47. Is anyone else using LeanCx
o
We want to demonstrate thatTriple bottom line economics work for commercial
real estate. Our return on investment will be in the productivity of our people,
recognition as good stewards of the planet and from the financial benefits of
having Net 0 energy bills.

Canada’s first private commercial Living Building Challenge project
48. Can we use LeanCx on a Non Lean Project?
LeanCx is about creating a TEAM with a SYSTEM that COLLABORATES
to be more productive, achieve higher performance and make more money.
That works for any project!
49. Some early examples of LeanCx
• Manitoba Hydro LEED Platinum Office Tower
o Electrical Panels Early completion of Podium
Levels Milestone
• Saskatchewan Center for Disease Control
o Integrated Systems Test Drop Dead Occupancy
Date Milestone
• Innovation Place Testing Milestone (Done is Done)
o Seven Day Test Milestone
51. Summary
• There is VALUE in completing projects in less
Time, Cost and with Higher Performance
• Assemble the TEAM based upon Qualification and
ability to work together to create VALUE
• Implement the Last Planner SYSTEM to plan,
implement and hold the team for the promises
needed to achieve reliable work flow
• COLLABORATE often to continually improve
work flow

Technique/Tool: Value Stream Mapping
Traditional projects often just focus on delivering successful projects which is getting more challenging as construction costs rise.
It is getting more challenging to close the gap.
Qualified builders need to be engaged at THE START of a project to achieve “Best Value”

Our industry is BROKEN up to 40%of the cost is waste that can be eliminated
Workflow is defined as the handoff from one activity to another.
On every project, there are hundreds or thousands of individual activities that have to take place in order for design, develop and complete construction.
Every single one of those activities can be classified in one of two ways: Value Added or Non-‐Value Added.
Activities that add value to the project and efficiently move it closer to completion are considered Value Added.
Activities that do not add value to the project or move it closer to completion are considered Non-‐Value Added.
Unfortunately, the current state of construction reveals a shockingly low percentage of value added activity – about 10%. This is not to say that we can eliminate 90% of the tasks in construction because they are not value added – there are some activities that may not directly add value but are necessary to support the project - even manufacturing hasn’t been able to completely eliminate non-‐value added activities – but the opportunity to dramatically improve construction outcomes is fantastic.
