OKRs: How Google Achieves Company Goals Weekdone.com
John Doerr, one of the advocates for Objectives and Key Results, has said:“I remember being intrigued with the idea of having a beacon or north star every quarter, which helped set my priorities. It was also incredibly powerful for me to see Andy’s OKRs, my manager’s OKRs and the OKRs for my peers. I was quickly able to tie my work directly to the company’s goals. I kept my OKRs pinned up in my office and I wrote new OKRs every quarter, and the system has stayed with me ever since.“
OKRs is a easy process of setting company, team and personal goals and connecting each goal with 3-4 measurable results. As you achieve those results, the whole objective gets marked done.
OKRs, on a personal, team's and company level make up a system that shows how everything one person does connects to the work of others.
Agile2016: Stop Using Agile with Waterfall Goals: Goal Agility with OKR Felipe Castro
Slides from my talk during Agile2016. Although we have been using Agile mindset and processes tactically, when it comes to strategy and goal setting the waterfall command&control mindset is still the norm.
Most organizations are still using an annual, waterfall, top-down process to create a static set of goals that conflicts directly with Agile.
This talk shows how to define agile goals using OKR (Objectives and Key Results), the goal setting framework adopted by Google, Twitter, LinkedIn and Dropbox.

4. RISULTATI CHIAVE:
come arriviamo all'obiettivo
misurabili e semplici (sì/no)
specifici e limitati nel tempo, aggressivi
ma realistici, non lasciano spazio a dubbi
(numeri!)
5. SE I RISULTATI CHIAVE
VENGONO RAGGIUNTI
L'OBIETTIVO È
RAGGIUNTO
7. Il passaggio è dall'MBO
(Management by
Objective) degli anni 60
(gli obiettivi sono calati
dall'alto) alla definizione
degli obiettivi e key
result condivisa.
Gli OKR implicano una
spietata onestà
intellettuale disprezzo
per l'interesse
personale e profonda
devozione al team.
8. MBO OKR
che cosa che cosa e come
annuale trimestrale
privato e chiuso pubblico e trasparente
top down bottom-up o laterale
legato ai compensi separato dai compensi
avverso al rischio aggressivo e aspirazione
9. Per ogni Obiettivo
possono esserci al
massimo 5 Key
Results.
NB: il 50% degli OKR dev'essere
definito dal basso
NB: ogni Obiettivo è "misurato"
attraverso i KR collegati.
10. Gli obiettivi
devono avere
significato.
Ci aiutano a dire di NO oltre che
dire di SÌ,perché dobbiamo
selezionare le attività che danno
un vantaggio superiore alle altre.
12. Gli OKR sono come dei
lavori in corso,se completi i
KR allora raggiungi
l'obiettivo.
13. In ogni momento,c'è una
percentuale significativa
di persone che lavorano
alle cose sbagliate.Il
problema è sapere quali
sono.
– Aaron Levie (CEO Di BOX)
feedback
- fanno risparmia denaro perché rimuovono le
ridondanze
- collegano attività quotidiane a VISION
AZIENDALE
15. Se gli obiettivi sono pubblici e
visibili a tutti,puoi vedere
immediatamente se qualcuno
fa qualcosa di straordinario –
e allora indaghi.Se qualcuno
continua a non farcela,
indaghi.
– Aaron Levie (CEO Di BOX)
16. Ogni OKR deve
avere un solo
proprietario
Obiettivi: PRECISI
Risultati: MISURABILI
17. La misurazione dell'andamento è un
incentivo migliore del riconoscimento
pubblico,dei bonus monetari o del
raggiungimento dell'obiettivo stesso.
Gli OKR sono guardrail: ci
impediscono di insistere nella
direzione sbagliata.
18. Valutazione finale
degli OKR:
- misurazione oggettiva (0,0-0,3
rosso | 0,4-0,6 giallo | 0,7-1,0
verde)
- autovalutazione soggettiva da
parte di chi ha fissato gli OKR
21. 2 categorie di OKR:
(1) COMMITTED (vincolati): di
solito vanno raggiunti al 100% – es.
vendite o ricavi
(2) STREATCH (aspirazionali):
sfida rischiosa,realizzazione
parziale può essere soddisfacente
22. Parlare può trasformare
le menti,che possono
trasformare i
comportamenti,che
possono trasformare le
istituzioni.
– Sheryl Sandberg
23. Non tutto quello che
può essere contato
conta,e non tutto
quello che conta
può essere contato.
– Albert Einstein
24. Per implementare gli
OKR c'è bisogno del
continuous performance
management basato su
CFR: Conversazioni,
Feedback,
Riconoscimento.
26. Esempi di CFR:
- conversazioni mensili con
manager
- revisione trimestrale OKR
- conversazione semestrale
su sviluppo di carriera
- insight continuo e personale
27. SEPARARE
COMPENSI E OKR
Se i compensi sono collegati agli
OKR le persone si mettono sulla
difensiva
Serve un dialogo costante
28. (C)FR: Aree di
conversazione
(1) definizione OKR e riflessione
(2) aggiornamento sullo stato del lavoro
(basato sui dati)
(3) coaching bidirezionale
(4) crescita di carriera
(5) revisioni leggere delle performance
(feedback)
successo?
hai qualche feedback su come potremmo puntare
30. CF(R):
Riconoscimento
istituire riconoscimento tra pari (cultura della gratitudine)
stabilire criteri chiari (azioni e risultati vengono premiati)
condividere le vicende che hanno portato al
riconoscimento (es. newsletter aziendali)
rendere riconoscimento frequente e raggiungibile
(celebrare piccoli risultati)
legare riconoscimento a obiettivi e strategie aziendali
31. Sistema di gestione
continua delle
performance:
(1) Sostegno agli executive
(2) Chiarezza su obiettivi azienda
(3) Investimento in formazione
decisioni.
32. OKR e CFR sono strumenti
per il cambiamento culturale:
la cultura OKR è la cultura
della responsabilità.Una
cultura coerente ci dà la
possibilità di avere meno
regole e procedure.
