Process Charts and Process Sequence Charts: Tools for Process Improvement
citoolkit.com
Process Sequence Chart
A symbolic representation that illustrates the sequence of activities within a
process.
Process Chart 2
It is used to record the activities that make up a process to determine which steps
add value and which do not.
citoolkit.com
Process Sequence Chart
Preferred over other process mapping techniques when the process is
sequential in nature and contains no or few decision points.
Process Chart 3
Often includes the activities of an individual, a team, a machine, a system, or
combinations of all.
citoolkit.com
Characteristics
A useful feature of the process sequence chart is that it can be drawn up as
the process is happening. So, it provides an accurate description of the
process.
Process Chart 4
By observing and recording, you can for
example follow a part, noting how and when
it is operated, moved, inspected and stored.
This ensures that what is actually happening gets
recorded.
citoolkit.com
Characteristics
Later when analyzing the process, some steps become obvious candidates
for improvement, such:
Non-value-adding activities.
Long delays.
Excessive transportation.
Process Chart 5
citoolkit.com
Characteristics
Tracks performance measures such as cycle times, error rates, and
distance travelled.
Process Chart 6
citoolkit.com
Uses
Can be used to analyze value-added and non-value-added activities within
a process
Process Chart 7
Helps identifying all types of waste within any value stream.
citoolkit.com
Uses
Used to show all the operation, inspection, storage, and transportation
activities that exist in a process.
Process Chart 8
From order-taking through scheduling to delivery
From the receiving through the plant to the shipping
From raw material through production to the hands of
the customer
From concept through detailed design to product launch
citoolkit.com
Components
The record of the process steps is made along a vertical or horizontal line.
Process Chart 9
Colors can also be used to call attention to different types of steps.
The line is used to show the sequencing
citoolkit.com
Components
The process activities are displayed using common symbols along with text.

Operation Inspection Storage Transport Delay
Other categories and symbols can
be used depending on the
situation
These symbols have been
accepted by many Lean
practitioners and organizations
citoolkit.com
Common Categories and Symbols
The five type of activities for a typical process are . . .
Process Chart 12
Inspection - Checking of items for quality and/or quantity
Operation - Produce, change, add or process something
Storage - The storing of items until later time
Transport - The movement of items or people between areas
Delay - The temporary waiting of something or somebody

Process Chart 14
Inspection - Checking of items to ensure correct quality and/or
quantity. Does not add or change anything
Examples: Checking for defects, measuring the dimensions of a product,
counting a received products, and getting feedback from a customer.

Common Categories and Symbols
Process Chart 16
Transport - The movement of people, materials, documents, tools, or
other items from one location to another
Examples: A forklift moving pallets from a warehouse into a loading bay, a
conveyer carrying a partially completed product from one machine to the
next, and a customer walking from sales floor to cashier. Methods can be:
Truck
Forklift
Crane
Trolley
Conveyer
Hand

Value-Added Activities and Waste
Only operations will add value (BUT not all operations!).
Process Chart 18
Operation Inspection Storage Transport Delay
Inspection, storage, delay, and transportation activities will basically add no value
from the customer's viewpoint.

Hint
Care should be taken when choosing the right category, as a delay of a
machine could be an inspection made by an operator or a transportation
activity.

Current vs. Future State Map
A good practice is to chart the present process as well
as the future process in order to drive change and
continuous improvement.
Process Chart 25
A typical approach is to chart the
present process first and then
propose the improvement on a
second chart
AS IS
TO BE
citoolkit.com
Current vs. Future State Map
When charting for the future state, each step is subject to . . .
Process Chart 26
Elimination Combination Change sequence
citoolkit.com
Current vs. Future State Map
The time for each process step and the distance travelled should be
calculated.
Process Chart 27
The reduction of both will help in
cost reduction and will justify
any improvement proposal
Costing the present and future charts will be required to justify any future improvement proposal.
citoolkit.com
Current vs. Future State Map
Improvements can be achieved as a result of the reduction of the number
of steps, the reduction of the time for any of the steps, and the reduction of
the distance travelled.

Steps for Constructing a Process Sequence Chart
Process Chart 29
With your team, describe the process, the scope and the boundaries
• Observe the process, then record the activities as they happen, noting for
example how and when a part is operated, moved, inspected and stored.
citoolkit.com
Steps for Constructing a Process Sequence Chart
Process Chart 30
Draw on a line the process activities as observed using the standard set of symbols
• Label each process step with a brief description using as few words as possible.
• Add further details as necessary including the distance travelled, error rates, and
the time take to perform each activity.
citoolkit.com
Steps for Constructing a Process Sequence Chart
Process Chart 31
Identify problem areas and improvement opportunities
• Produce the proposed chart trying to reduce waste and increase the percentage
of the value-added activities.

Process Chart
Presenting the process activities and the related information in the form of
a table.
Process Chart 33
Allows to record further information about each process step (time, distance, etc.).
citoolkit.com
Process Chart
Helps estimating key metrics such as:
1. The percentage of value-added activities to total activities.
2. The total time to perform the process.
3. The distance travelled.

Process Charts and Process Sequence Charts: Tools for Process Improvement

  • 1. CITOOLKIT Process Chart Process Charts and Process Sequence Charts: Tools for Process Improvement
  • 2. citoolkit.com Process Sequence Chart A symbolic representation that illustrates the sequence of activities within a process. Process Chart 2 It is used to record the activities that make up a process to determine which steps add value and which do not.
  • 3. citoolkit.com Process Sequence Chart Preferred over other process mapping techniques when the process is sequential in nature and contains no or few decision points. Process Chart 3 Often includes the activities of an individual, a team, a machine, a system, or combinations of all.
  • 4. citoolkit.com Characteristics A useful feature of the process sequence chart is that it can be drawn up as the process is happening. So, it provides an accurate description of the process. Process Chart 4 By observing and recording, you can for example follow a part, noting how and when it is operated, moved, inspected and stored. This ensures that what is actually happening gets recorded.
  • 5. citoolkit.com Characteristics Later when analyzing the process, some steps become obvious candidates for improvement, such: Non-value-adding activities. Long delays. Excessive transportation. Process Chart 5
  • 6. citoolkit.com Characteristics Tracks performance measures such as cycle times, error rates, and distance travelled. Process Chart 6
  • 7. citoolkit.com Uses Can be used to analyze value-added and non-value-added activities within a process Process Chart 7 Helps identifying all types of waste within any value stream.
  • 8. citoolkit.com Uses Used to show all the operation, inspection, storage, and transportation activities that exist in a process. Process Chart 8 From order-taking through scheduling to delivery From the receiving through the plant to the shipping From raw material through production to the hands of the customer From concept through detailed design to product launch
  • 9. citoolkit.com Components The record of the process steps is made along a vertical or horizontal line. Process Chart 9 Colors can also be used to call attention to different types of steps. The line is used to show the sequencing
  • 10. citoolkit.com Components The process activities are displayed using common symbols along with text. Process Chart 10 Waiting Inspecting Receiving The symbols indicate the type of activities being undertaken The text briefly describe the activities
  • 11. citoolkit.com Common Categories and Symbols Common categories and symbols are . . . Process Chart 11 Operation Inspection Storage Transport Delay Other categories and symbols can be used depending on the situation These symbols have been accepted by many Lean practitioners and organizations
  • 12. citoolkit.com Common Categories and Symbols The five type of activities for a typical process are . . . Process Chart 12 Inspection - Checking of items for quality and/or quantity Operation - Produce, change, add or process something Storage - The storing of items until later time Transport - The movement of items or people between areas Delay - The temporary waiting of something or somebody
  • 13. citoolkit.com Common Categories and Symbols Process Chart 13 Operation - Produce, change, add or process something Examples: Drilling a hole in metal and serving a customer at a call center.
  • 14. citoolkit.com Common Categories and Symbols Process Chart 14 Inspection - Checking of items to ensure correct quality and/or quantity. Does not add or change anything Examples: Checking for defects, measuring the dimensions of a product, counting a received products, and getting feedback from a customer.
  • 15. citoolkit.com Common Categories and Symbols Process Chart 15 Storage - The storing of items until later time Examples: Storing of finished goods in a warehouse and storing of the received supplies in a storeroom as inventory.
  • 16. citoolkit.com Common Categories and Symbols Process Chart 16 Transport - The movement of people, materials, documents, tools, or other items from one location to another Examples: A forklift moving pallets from a warehouse into a loading bay, a conveyer carrying a partially completed product from one machine to the next, and a customer walking from sales floor to cashier. Methods can be: Truck Forklift Crane Trolley Conveyer Hand
  • 17. citoolkit.com Common Categories and Symbols Process Chart 17 Delay - The temporary waiting of something or somebody Examples: The time spent waiting for maintenance and repair activities, and the time the customer spent waiting in a queue O R D E R
  • 18. citoolkit.com Value-Added Activities and Waste Only operations will add value (BUT not all operations!). Process Chart 18 Operation Inspection Storage Transport Delay Inspection, storage, delay, and transportation activities will basically add no value from the customer's viewpoint.
  • 19. citoolkit.com Symbols Other symbols may be used . . . Process Chart 19 Rework or scrap point Decision Longer-term storage (or when storage is larger than a container) Inspection while operating Operating while transporting Operating while being in storage
  • 20. citoolkit.com Hint Care should be taken when choosing the right category, as a delay of a machine could be an inspection made by an operator or a transportation activity. Process Chart 20
  • 21. citoolkit.com Types There are three common types of process sequence charts, based on what is being charted . . . Process Chart 21 Material-type charts Equipment-type charts Man-type charts
  • 22. citoolkit.com Man-Type Chart Shows the actions of a person or group of people. Example - Samples Inspection Process Chart 22 Take samples Go to QC station Inspect samples Enter results into spreadsheet Wait report to be printed
  • 23. citoolkit.com Material-Type Chart Shows what happens to a product or item as it moves. Example - Supplier Invoice Processing Process Chart 23 Enter invoice into system 15 minutes Match invoice to PO 10 minutes Send for authorization 5 minutes Wait payment authorization 60 minutes Back to Accounts 5 minutes Pay the supplier 30 minutes
  • 24. citoolkit.com Equipment-Type Chart Shows how a tool or an equipment is used. Example - Use of an office copy machine Process Chart 24 Warming up Waiting to place papers Producing the photocopies Waiting to be turned on Waiting to press the copy button
  • 25. citoolkit.com Current vs. Future State Map A good practice is to chart the present process as well as the future process in order to drive change and continuous improvement. Process Chart 25 A typical approach is to chart the present process first and then propose the improvement on a second chart AS IS TO BE
  • 26. citoolkit.com Current vs. Future State Map When charting for the future state, each step is subject to . . . Process Chart 26 Elimination Combination Change sequence
  • 27. citoolkit.com Current vs. Future State Map The time for each process step and the distance travelled should be calculated. Process Chart 27 The reduction of both will help in cost reduction and will justify any improvement proposal Costing the present and future charts will be required to justify any future improvement proposal.
  • 28. citoolkit.com Current vs. Future State Map Improvements can be achieved as a result of the reduction of the number of steps, the reduction of the time for any of the steps, and the reduction of the distance travelled. Process Chart 28 1 2 3
  • 29. citoolkit.com Steps for Constructing a Process Sequence Chart Process Chart 29 With your team, describe the process, the scope and the boundaries • Observe the process, then record the activities as they happen, noting for example how and when a part is operated, moved, inspected and stored.
  • 30. citoolkit.com Steps for Constructing a Process Sequence Chart Process Chart 30 Draw on a line the process activities as observed using the standard set of symbols • Label each process step with a brief description using as few words as possible. • Add further details as necessary including the distance travelled, error rates, and the time take to perform each activity.
  • 31. citoolkit.com Steps for Constructing a Process Sequence Chart Process Chart 31 Identify problem areas and improvement opportunities • Produce the proposed chart trying to reduce waste and increase the percentage of the value-added activities. Current state Future state
  • 32. citoolkit.com Example - Production The following example illustrates a material-type process sequence chart prepared for an egg tray production line. Process Chart 32 Transfer to mixer Convey to forming machine Pulping and mixing Paper waste in storage Forming Drying Staking for packing Inspecting and counting Transfer to storage Packing Egg trays in storage
  • 33. citoolkit.com Process Chart Presenting the process activities and the related information in the form of a table. Process Chart 33 Allows to record further information about each process step (time, distance, etc.).
  • 34. citoolkit.com Process Chart Helps estimating key metrics such as: 1. The percentage of value-added activities to total activities. 2. The total time to perform the process. 3. The distance travelled. Process Chart 34 Step # Time IN MINS Distance IN METERS VA/NVA Process description The analyst should classify each process step and shade under the proper symbol.
  • 35. citoolkit.com Example – Supplier Invoice Processing Process Chart 35 Enter invoice into system 15 minutes Match invoice to PO 10 minutes Send for authorization 5 minutes Wait payment authorization 60 minutes Back to Accounts 5 minutes Pay the supplier 30 minutes Step # Time IN MINS Distance IN METERS Process Description 1 15 X Enter invoice into system 2 10 X Match invoice to PO 3 5 85 X Send for authorization 4 60 X Wait payment authorization 5 5 85 X Bring back to Accounts 6 30 X Pay the supplier
  • 36. citoolkit.com Example – Process Chart Summary The following table serves as a summary of the above process chart which is useful for estimating key performance indicators. Process Chart 36 Step # Time IN MINS Distance IN METERS Process description 1 15 X Enter invoice into system 2 10 X Match invoice to PO 3 5 85 X Send for authorization 4 60 X Wait payment authorization 5 5 85 X Bring back to Accounts 6 30 X Pay the supplier Number of steps 2 2 1 1 6 Time (minutes) 45 10 10 60 125 Distance (meters) – 170 – – 170
  • 37. citoolkit.com Key Metrics Process Chart 37 Number of steps 2 2 1 1 0 6 Time (IN MINS) 45 10 10 60 0 125 Distance (IN METERS) – 170 – – – 170 Distance traveled equals the sum of all the distances Process time equals the sum of all times and delays, except for the activities that can be done in parallel Value-added time = Value- added operation time / Total time Totals
  • 38. citoolkit.com Key Metrics Process Chart 38 Number of steps 2 2 1 1 0 6 Time (IN MINS) 45 10 10 60 0 125 Distance (IN METERS) – 170 – – – 170 Distance traveled = 175 meters Process time = 45 + 10 + 10 + 60 = 125 minutes Value-added time = 45 / 125 = 36% Totals
  • 39. citoolkit.com Key Metrics - More advanced metrics can be calculated Process Chart 39 Annual Labor Cost = Process time in hours Variable cost per hour Number of times process performed per year Number of steps 2 2 1 1 0 6 Time (IN MINS) 45 10 10 60 0 125 Distance (IN METERS) – 170 – – – 170 Totals
  • 40. citoolkit.com Further Information Process charting is sometimes used in conjunction with flow diagramming. Process Chart 40 Archive Inspection Typist offices Receiving IN/OUT A Flow Diagram A drawing that is used to analyze the movement of materials, items or people
  • 41. citoolkit.com Further Information What do we think of a process is not necessary what it actually is . . . Process Chart 41 What you think it is? What it actually is? Hidden factors What you would like it to be?
