The organization chart may be useful in determining who to call when you are going to be late for work, but job responsibilities change far more rapidly than organization charts. Matrix organizations create another layer of complexity. Communication is one of the top reasons that teams do not achieve their goals, and the communication links between important stakeholders may not even be shown on a traditional org chart, as is the case with suppliers, alliance partners, and customers. As a result, leaders may find themselves responsible for teams of people who do not report to them. A directive approach in these circumstances works even less well than it does with subordinates where there is a reporting relationship. Leading effectively in these circumstances requires a disciplined framework for generating results predictably and repeatedly. Technology and process excellence will only get you so far. Ultimately it is the people who make an organization successful, and successful organizational leaders must master the three “P”s – Product subject matter knowledge, Process excellence, and influential People skills. Identifying roles and responsibilities separate from position or title is a start. Creating a mutually beneficial purpose, compelling vision, clear mission and shared values that bring the various stakeholders together to collaborate in achieving the goals is essential. What gets measured is what gets done. Progress toward success must be monitored and measured, then shared with all relevant stakeholders. Talk through these elements as an overview
This is a great place to start if you’re analyzing a job performance, focusing on improving the performance of a function like sales person, manager, customer service rep, maintenance tech, etc. Thinking about the person’s internal customers and the things that person delivers to each. They’re work outputs.
Here’s a list of work outputs for a number of job titles that work together in a simple proposal-generating process. Etc. Criteria for a good one helps us understand what it would take to produce these work outputs, THE NEEDED BEHAVIOR.
Decribe.Does anyone have any thoughts about this slide? (Cynthia?)Have you ever had a job where it was important to produce key decisions? Have you known people who could produce those decisions better than most?How about relationships? Have you ever known someone whose job depended on establishing and maintaining relationships that met specific criteria for openness, collaboration, etc.?Any other thoughts?
Simplify this, no sales pitch.Shifting the focus from problem to solution, here are a few examples of projects conducted by managers, in some cases working together with HR professionals, to improve performance. They each applied the principles and thinking of The Six Boxes Approach.The first involved project managers at a large custom software and computer systems developer and integrator, a Korean company similar to the American company, EDS (recently acquired by Dell Computer). By enabling project managers to improve their proposal presentations to potential customers, using a combination of factors that included both training and a whole lot more, they were able to increase proposal “hit rate” by 50% and accelerate revenues by tens of millions of dollars (the company did not want us to report specific numbers, but it was an increase in tens of millions for sure.)The second was a project led by a call center manager to improve the performance of his newly hired representatives. They focused on specific outputs or contributions for the CSRs, and were able to improve productivity by 60%, significantly shorten time to achieve benchmark productivity, and cut training time by almost 1/3. Finally, a project at Dun and Bradstreet using these methods enabled a sales team to double its revenues over the course of a year.What we want to do here is to teach you the underlying concepts and process that enabled these managers and organizations to produce those kinds of results.
NOW we’re ready for that, and you can use all your task analysis skills. But now you know what that behavior needs to accomplish!!
Cynthia, you’re into counting. What are some behaviors or outputs that you’ve counted?
Employee Engagement is a BIG topic these days.
Simple example.
Note that training as an EVENT or PROCESS can address more than just skills and knowledge. This is yet another example of how getting stuck in one box or another doesn’t take the full picture into account.
You have a visual representation of Performance Improvement Logic on page 4 of your handout. All we’re talking about here is using the two models to tear apart performance and then put it back together in a more optimized state.
Here are the steps. We use them for planning and thinking.
How many people know ADDIE? Raise your hand?OK, well this maps to that. Let me show you how.
Example. No need to get into the details, just let me use it as an example. Again, this is just pulling apart the models and putting them back together again.
We realized a few years ago that ANYONE could learn this stuff. So we began to create programs and tools for just about anyone. Cynthia, you can talk about examples from parenting and homeschooling – to show you how general this is.
Here are things that people can do with this.
So imagine an organization in which you were working with executives, managers, team leaders, and other professionals who shared this understanding of performance. Imagine how much easier your job would be, and what more impact you and your colleagues could have in the context of such a culture. Well, this is our vision.
