12. Just in Time
Основная идея концепции заключается в следующем: если
производственное расписание задано, то можно так
организовать движение материальных потоков, что все
материалы, компоненты и полуфабрикаты будут поступать в
необходимом количестве, в нужное место и точно к
назначенному сроку для производства, сборки или
реализации готовой продукции.
В основе этой концепции лежит уверенность, что запасы
возникают из-за плохого управления, плохой координации
работ и поэтому проблемы прячутся в запасы.
Если все скоординировано, то страховые запасы,
замораживающие денежные средства фирмы, не нужны.
Является также одним из основных принципов бережливого
производства.
14. KANBAN
Канбан (яп. カンバン камбан) — система
организации производства и
снабжения, позволяющая реализовать
принцип «точно в срок» (Just in time).
Слово «камбан» по-японски означает
«рекламный щит, вывеска» (яп. 看板 ),
в финансовой среде устоялся вариант с
ошибочной транскрипцией латинской
записи японского слова (kanban).

18. JIT в действии. Опыт.
Известная американская компания Harley-Davidson, производящая мотоциклы, в
1970-х годах столкнулась с обострением конкуренции с японскими
компаниями: Honda, Yamaha, Suzuki и Kawasaki.
Большинство ранее стабильных компаний в этой отрасли обанкротились. Четыре
японские компании могли поставлять свои мотоциклы практически в любую
точку мира с более высоким качеством и по более низкой цене, чем у
конкурентов.
В 1978 г. Harley-Davidson пыталась доказать в суде, что японские компании
продают мотоциклы по демпинговым ценам, т.е. ниже их себестоимости. Но во
время судебных слушаний выяснилось, что операционные издержки у японских
компаний на 30% ниже, чем у Harley-Davidson.
Одной из основных причин такого положения дел было использование ими режима
работы JIT. Поэтому в 1982 г. Harley-Davidson начала разрабатывать и внедрять
программу «материалы по мере необходимости», аналог JIT.
Вначале компания столкнулась с трудностями, но за 5 лет она снизила время
переналадки оборудования на 75%, сократила гарантийные затраты и расходы,
связанные с отходами, на 60%, снизила запасы незавершенного производства
на 22 млн $. За тот же период производительность компании выросла на 30% и
в настоящее время компания преуспевает на рынке.

Авиакомпания British Airways осуществляет полеты по 150
направлениям и имеет свыше 1200 маршрутов.
В год ее пассажиры потребляют 50 млн. порций еды.
Авиакомпания готовит часть продуктов питания своими силами, и
сама занимается такими вопросами, как посуда, напитки, сухие
продукты питания, столовые приборы и т.д.
В обычном полете на борту Boeing 747 находится около 45 000
различных предметов. В 1997 г. компания начала внедрение
системы MRP для нескольких миллионов единиц продукции,
поступающей от 300 поставщиков.
В качестве основного графика были приняты заказы билетов
пассажирами. Сопоставление предложения с известным спросом
позволило устранить многие отходы, сократить запасы, складские
площади, время выполнения запасов, реже стали возникать
дефициты. Благодаря новому способу управления МП British
Airways экономит около 4 млн. ф. ст. в год.

потерь. Бережливое производство предполагает
вовлечение в процесс оптимизации бизнеса каждого
сотрудника и максимальную ориентацию на
потребителя. Возникла в США как интерпретация идей
производственной системы компании Toyota.

Но настоящие канбаны только предстоит реализовывать в будущем, хотя наработки и существуют. Например, в цехе № 1 ООО «Татнефть-РНО-МехСервис» на участке сборки насосов реализуется система электронного канбана комплектующих для сборки через электронную систему ЦУП. Канбан пока без карточек, но уже сейчас позволяет «вытягивать» комплектующие с ЦПП и ускорить сборку насосов без запасов и НОС.
Для точных определений и создания единой терминологии по УК ООО «ТМС групп» в этом году выйдет положение по «Бережливому производству», в котором будет определение канбана и оптимального запаса (ошибочно называемого канбаном на сегодняшний день).

Идея такой технологии по существу является развитием подхода Just-in-time точно в срок и включает такие элементы, как системы KANBAN и MRP II. Суть логистической технологии Lean production — в творческом соединении следующих основных компонентов:
высокого качества;
мелких размеров производственных партий;
низкого уровня запасов;
высококвалифицированного персонала;
гибкого оборудования.
Идея такой технологии получила наименование «стройное/плоское» производство, потому что требует гораздо меньше ресурсов, чем массовое производство, — меньше запасов, меньше времени на производство единицы продукции, возникает меньше потерь от брака и т.д. Таким образом, Lean производство соединяет преимущества массового (большие объемы производства — низкая себестоимость) и мелкосерийного производства (разнообразие продукции и гибкий ассортимент).
Поставки точно во время позволяют ограничиться минимальными запасами на складах комплектующих изделий. Этот подход ввел в начале прошлого века Генри Форд, который говорил: «Обычно думают, что средства, вложенные в запасы,— это «живые» деньги, но это потери, которые, подобно любым другим потерям, взвинчивают цены. У нас нет и не используется ни одного склада!» Однако Форду удалось внедрить систему «just-in-time» при производстве единственной модели «Форд Т», которую он выпускал в течение 19 лет. Когда же речь идет о выпуске широкой номенклатуры изделий, ситуация кардинально меняется. Заслуга Таити Оно, благодаря которому в 1990 году впервые была опубликована концепция бережливого производства, состоит в том, что он разработал систему Lean Production применительно к массовому производству, где традиционно выпуск продукции осуществлялся партиями и очередями. Такой способ организации производства был связан с необходимостью переналадки оборудования, которая часто требует больших затрат времени, в связи с чем образуются склады незавершенного производства и удлиняется сам процесс производства.
В современных условиях деятельность отечественных производителей должна быть ориентирована на выпуск высококачественной и конкурентоспособной продукции при максимальном снижении затрат на ее производство. В этой связи особый интерес представляет метод управления производством по системе «just-in-time». Суть ее сводится к отказу от производства продукции крупными партиями. Взамен этого создается непрерывно-поточное предметное производство. С практической точки зрения главной целью системы «just-in-time» является уничтожение любых лишних расходов и эффективное использование производственного потенциала предприятия. Таким образом, действует принцип: производить продукцию только тогда, когда в ней нуждаются, и только в таком количестве, которое требуется покупателям.
Для внедрения производства нового типа создаются команды для кардинального сокращения времени переналадки оборудования, благодаря чему можно значительно уменьшить объем партии при той же потребности в изделиях со стороны заказчика, что, в свою очередь, позволяет увеличить эффективность цикла процесса. Под эффективностью цикла процесса подразумевается время создания добавленной ценности относительно суммарного времени выполнения заказа. В Lean Production этот показатель составляет более 25 процентов. Эффективность — суммарное время операций, добавляющих ценность продукту с точки зрения клиента, делённое на полное время прохождения изделия по всему потоку и умноженное на 100 процентов. На практике этот показатель составляет на российских предприятиях менее 2 процентов.
