Introduction
I wanted to write this textbook for several reasons:
◦ Over the years, I have observed that most of the newly appointed managers who have been
selected from the best performers do not perform their new duties well enough
◦ The main reason for this is that they do not understand that a manager is a separate profession
that needs to be specially trained
◦ The risk of not having a dedicated management training for Leaders may lead to their leaving the
company as a result of poor peer management experience, which probably no company wants
Based on the above-mentioned reasons, it became necessary to establish an express
course
The book can be used as a tutorial as well as a manual for managers and coaches who
prepare a reserve of management personnel for their further promotion

Leader and Team
©OLEG AFANASYEV, 2022 17
A leader is a person who can lead a team
to a 100% result within a set time frame
A team is a group of people who are
100% able to achieve their goals
Recruiting
ØLeader always searches and selects the best
ØGood results can not bring average people
©OLEG AFANASYEV, 2022 18
* How to find the best?
**How to choose the best?
Adaptation
ØThe aim of the adaptation is to bring the new string player to high
performance
ØFor a new member of the team, entering a new company is stressful
ØThe adaptation process should be carefully planned by the manager
©OLEG AFANASYEV, 2022 19
* Good adaptation occurs at three levels: professional, socio-psychological and psychological.
What a leader should do at each of these levels?
1. Professional
2. Socio-psychological
3. Psychological
Developing
ØReal Leaders Grow Leaders
ØTo do this, they constantly raise the difficulty level
of the tasks for the subordinate and help him to be
successful
©OLEG AFANASYEV, 2022 20
* What do you do or want to do in the near future to make your
employees grow and become the best?
ØIn the real leader, all team members must be 100%
effective
ØIf he can’t be sure of one of them, his team is far from
perfect
ØIn this situation, it is very important to focus on low-
performing staff and make appropriate decisions
©OLEG AFANASYEV, 2022 21
Impact
* List your low performers and decide what to do with them?

Delegating
ØA true leader should delegate tasks, not do all the work himself,
because he does not trust anyone and believes that only he can
make the work better than everyone
ØDelegating a challenging process
ØIt requires skill very precise goal setting
ØMost tasks do not bring the intended result due to unclear
formulation

ØA leader must master the art of
rewarding and recognizing merits
ØRemuneration – fair material
encouragement of work
ØRecognition – public positive evaluation
of the work
ØThe first is achieved by a fair salary
formula calculated based on KPIs.
ØThe second is in positive feedback and
care for the employee
ØThe wisdom of the Leader lies in the
skillful combination of two approaches to
increasing the effectiveness of a person
at work
©OLEG AFANASYEV, 2022 31

Managing

Managing
©OLEG AFANASYEV, 2022 36
Collection
and
analysis of
information
ØTo organize a team to achieve a goal, the Leader must first formulate it
ØBut it is impossible to formulate a goal without sufficient information about the
situation in the object controlled by him
ØTherefore, before formulating a goal, it is necessary to understand where we are
now and what the next destination should be
ØIt is from this difference that the understanding of the following goal is born
©OLEG AFANASYEV, 2022 37
*Analyze the current state based on objective information and determine the next
destination
Where are we now?
Where do we want to be at the next stage?
The
Purpose of
SMART
ØAfter determining the next milestone, which must be reached by the whole team, it is
necessary to specify the Goal
ØThe goal should be clear, achievable and measurable
ØIts wording should answer several important questions:
What exactly needs to be achieved? How many? When? Who is responsible for the result?
©OLEG AFANASYEV, 2022 38
*Once you understand the next goal for your team, articulate exactly what you want to
achieve
What exactly needs to be achieved?
How many?
When?
Who is responsible for the result?
Optimal
strategy
ØStrategy is a way to achieve the Goal
ØThe same result can be achieved in different ways
ØEach of them may require different efforts and resources.
ØIt is very important to learn from the many ways to find the most optimal in
this situation
ØThis method should meet the principle of "lever action": minimum effort -
maximum result
©OLEG AFANASYEV, 2022 39
*To achieve the Goal, you formulated in the previous exercise, list five to seven different ways to achieve it.
After that, rank them in terms of the principle of "lever impact": minimum effort – maximum result

Plan
ØWhen the Goal is defined and the best way to achieve it is chosen, it becomes possible to
develop an Action Plan.
ØAt this point, it is important to have a convenient form of planning, reflecting several important
aspects:
Purpose
Optimal strategy
Tasks
Outcomes
Timelines
Responsible
Resources
Reporting format
Ø Before delegating tasks to employees, it is important to fill out the plan form, answering all
the questions that are reflected in it

*On the next page is a form of the Action Plan, considering all the above aspects
Fill it out to be ready to qualitatively assign tasks to your subordinates and effectively delegate to them
the authority to perform the necessary work
**If you use custom applications to plan teamwork, set up planning formats to consider all the necessary
planning elements

Delegate
a task
ØWhen a Plan of Achievement is drawn up, the Leader must assign tasks to the
subordinates in order not to do everything himself
ØBut the goals must be set qualitatively - clearly and clearly
ØTo do this, the Leader uses the technique «Goal setting subordinate»
ØAn important role here is to receive feedback on understanding from a subordinate
ØFor a wrong understanding of the task may lead it to an unnecessary result
©OLEG AFANASYEV, 2022 42
* Give here 2-3 examples from your practice or the practice of other managers, when
misunderstood subordinates the task has brought the wrong result

D. After the role play is over, Expert and Subordinate give feedback
to the Manager on the effectiveness of his role – 5 minutes
E. The manager writes down all comments and thanks colleagues for
the feedback
F. After that, everyone is moved clockwise, changing the roles
assigned to the seats on the chairs
G. The game and analysis are repeated twice so that all participants
have been in all three roles

Performance
Monitoring
ØAfter the tasks are delegated, the leader's job is to monitor their
implementation ongoing
ØTo do this, he must establish a certain order of reporting in order to
receive timely information about possible deviations from the plan and
deadlines for the completion of tasks
ØThe forms of the control may be different, but they should allow you to
see the whole picture of the performance with a certain periodicity

Correction
of deviations
ØAs a result of monitoring, deviations from the planned results of step-
by-step actions to achieve the goal can be detected
ØIn this case, it is the task of the Leader to take corrective actions
together with the subordinate who allowed the deviation
ØAs a rule, this correction is made by the "Problem-solving technique",
according to a certain algorithm in the coaching mode for an employee
who has allowed a deviation from the planned indicator
©OLEG AFANASYEV, 2022 47
*Describe, please, briefly, what you usually do to eliminate deviations from the
plan of achieving the goal and what else you can do

Ø In order to effectively

can create the basis for

Final control
ØAfter completing all the work to achieve the goal, the Leader makes an
analysis of the result to compare it with the target
ØIn case of significant deviations, he should analyze with the team the causes
of poor results and learn lessons for the future
ØThis analysis is also very important for formulating management decisions
based on team performance at the end of the management cycle
©OLEG AFANASYEV, 2022 50
* Analyze your experience of organizing a team to achieve any meaningful goal and draw
conclusions about the effectiveness of the work done
Management
decision
ØIt is very important to finish any work of the team by making management
decisions
ØManagement solutions announced to the team psychologically complete
the cycle of work and free the attention of the team members to perform the
following tasks
ØManagement feedback to each participant and team as a whole has a direct
impact on their self-esteem and commitment to the following achievements
©OLEG AFANASYEV, 2022 51
* Please provide examples of your management decisions to complete any work by the team.
