Initial Project Context
Customer: German Tier 1 company
Project kick-off: 26.04.2017
Project deadline: 15.12.2017 (product shall be used for CES)
Engagement: Fixed-Price, contract defines work packages and 3 payment milestones
Objective: Create part of CES demonstrator that shows classical car infotainment capabilities (front
and rear seat screens, digital instrumental cluster with various applications such as video, media,
phone, etc.)
Project setup: Distributed team (Ukraine - 2 cities, Germany), 7 FTE
Project Management approach: Per-milestone upfront planning, assignment and controlling tasks
completion against schedule.

Project Challenges
Challenge: Not specified and badly refined initial requirements
Solution: Switching to continuous refinement with regular refinement sessions. Milestone planning also
becomes iterative
Challenge: Acceptance procedure was not defined properly in contract and cannot be followed
Solution: Re-negotiated acceptance to make it more agile and work in fixed-capacity mode
Challenge: in 2 months before deadline CES demo scenario was updated and vision has changed. Now
we shall present a cockpit of an autonomous vehicle. 60% of feature requirements has changed.
Solution: Application of Scrum, 1 week sprints, setting clear objectives and priorities together with
customer. Joint reviews and retros.

Results
• CES demo was a big success and the product was capable to show primary features of a self-
driving vehicle cockpit

Project Challenges
Challenge: There was a ton of requirements and specifications, however they quickly become obsolete. Many
requirement changes were communicated via emails and telephone
Solution: To track changes the team self-organized to have refinement sessions on a regular basis
Challenge: Due to long phases of development and rare integration we often faced “big-bang integration” and a
long period of bug-fixing
Solution: The team implemented as an extra effort a CI server to mitigate the problem. Customer didn’t pay for that
Challenge: The team got bored with same assignments. They disliked “key engineers” approach. Minor attrition
cases
Solution: Application of Scrum, 2 week sprints, self-organization to select tasks to do. As a bonus – reduced “bus
factor”
