Leader Ethical Decision-Making in Organizations: Strategies for Sensemaking

Abstract Organizational leaders face environmental challenges and pressures that put them under ethical risk. Navigating this ethical risk is demanding given the dynamics of contemporary organizations. Traditional models of ethical decision-making (EDM) are an inadequate framework for understanding how leaders respond to ethical dilemmas under conditions of uncertainty and equivocality. Sensemaking models more accurately illustrate leader EDM and account for individual, social, and environmental constraints. Using the sensemaking approach as a foundation, previous EDM models are revised and extended to comprise a conceptual model of leader EDM. Moreover, the underlying factors in the model are highlighted—constraints and strategies. Four trainable, compensatory strategies (emotion regulation, self-reflection, forecasting, and information integration) are proposed and described that aid leaders in navigating ethical dilemmas in organizations. Empirical examinations demonstrate that tactical application of the strategies may aid leaders in making sense of complex and ambiguous ethical dilemmas and promote ethical behavior. Compensatory tactics such as these should be central to organizational ethics initiatives at the leader level.

Utilizing role theory, we investigate the potential negative relationship between employees’ moral
ownership and their creativity, and the mitigating effect of ethical leadership in this relationship. We
argue that employees higher on moral ownership are likely to take more moral role responsibility to
ensure the ethical nature of their own actions and their environment, inadvertently resulting in them being
less able to think outside of the box and to be creative at work. However, we propose that ethical leaders
can relieve these employees from such moral agent role, allowing them to be creative while staying
moral. We adopt a multimethod approach and test our predictions in 2 field studies (1 dyadic-based from
the United States and 1 team-based from China) and 2 experimental studies (1 scenario-based and 1
team-based laboratory study). The results across these studies showed: (a) employee moral ownership is
negatively related to employee creativity, and (b) ethical leadership moderates this relationship such that
the negative association is mitigated when ethical leadership is high rather than low. Moreover, the
team-based laboratory study demonstrated that moral responsibility relief mediated the buffering effect
of ethical leadership. We discuss implications for role theory, ethicality, creativity, and leadership at
work.

Social contextual and social justice perspectives on North American psychologists’
conceptions of ethical ideals and prescribed practices show that interpersonal, organi-
zational-institutional, and sociopolitical systems are dimly represented on our moral
landscape. In this critical review I first examine conceptions of ethical decision-making
from cognitive and interpersonal angles, noting the operation of nonrational phenomena
and conversational processes and promoting a communicative conception of ethical
decision-making. Next, I consider how the discourse on the concepts and practice of
ethics addresses both the social conditions of our employment and the challenges of
maintaining professional-personal boundaries on ethical conduct. Lastly, I assess the
ways in which psychologists discuss ethical issues that arise from our espoused
commitments to enhancing human welfare, responsibility to society, and social justice.
I argue that certain historical trends in psychology’s culture reduce our moral vision of
practicing the principle of justice to social reforms that sustain the status quo. I
conclude by questioning how we can shift the transit of our ethical discourse and
practice toward communicative ethics and social justice.

It seems likely that most North American
(i.e., Canadian and U.S.) colleagues believe that
we psychologists behave ethically in our re-
search, educational, professional, and commu-
nity endeavors despite the embarrassment to our
discipline of some psychologists’ ethical mal-
feasance, such as participation in torture (see
Teo, 2015a). But taking ethical responsibilities
for granted could lead to their marginalization
and invoking them chiefly when a possible so-
ciopolitical transgression, professional ethical
dilemma, or institutional review of a dubious
research project occurs. Instead of central to our
identity as scientific and professional psycholo-
gists, ethics can seem peripheral to our worka-
day worlds (Prilleltensky, Rossiter, & Walsh-
Bowers, 1996), reducible to a recitation of
standards that demand adherence. A different
view is that all aspects of our vocation are pro-
foundly moral, ethical, and social. That is, princi-
ples and practices of ethics, which are historical
constructions, are enacted in the context of in-
terpersonal, organizational-institutional, and so-
cietal systems and particular cultural traditions.
Accordingly, our principles and standards for
ethical conduct, as well as our conduct itself,
should reflect critical consciousness of the so-
cial-contextual phenomena saturating ethics.

The Ethical Decision-Making Process
In Chapter 1, we looked at the “good or bad apple” approach as well as the situational
perspective to help explain ethical and unethical decision making. But this is only one part of
the ethical decision-making picture. We also need to understand the ethical decision-making
process as well. Yes, different people act differently under the same circumstances based on
their individual moral character, and yes, the same person will act differently when the
situational context changes in terms of the nature of the issue, the ethical corporate culture,
and the personal situation and pressures that are being faced. But we also need to understand
the decision-making process we go through when we make ethical decisions, and at what stage
of the process each of the individual and situational factors we have already discussed might
influence or moderate decision making. Building on and borrowing from a series of academic
disciplines and theories including moral philosophy, moral psychology, social psychology,
social economics, organizational behavior, criminology, behavioral science, cognitive
neuroscience, and business ethics, a number of descriptive ethical decision-making theoretical
models have fortunately been proposed to help explain the decision-making process of
individuals leading to ethical or unethical behavior or actions.
Unfortunately, however, to date there does not appear to be a fully comprehensive ethical
decision-making model. For example, following a comprehensive review of ethical decision-
making research, some researchers suggest the following: “If the field of descriptive ethics is
to move forward to strengthen our understanding of the ethical decision-making process, it is
imperative that future studies focus more attention on theory development.”1 Similarly,
according to others there remains a deficiency in ethical decision-making theory: “Unlike in the
past, researchers no longer need to justify their rationale for studying ethics; instead, their
attention needs to focus on developing a more comprehensive theoretical platform upon which
empirical work in behavioral ethics can continue.”2 In other words, the current disagreement
among scholars over which theoretical ethical decision-making model (if any) is the most
appropriate, especially when engaging in empirical research, needs to be addressed. In fact,
some continue to refer to the ethical decision-making process as a “black box.”3
After looking at the various approaches and ethical decision-making models, my own version
of a descriptive ethical decision-making model is outlined in this chapter that attempts to
consolidate the various models that have already been proposed while incorporating other
important aspects of the ethical decision-making process that have at times been neglected.4

Proponents of a popular view of how individuals respond to ethical issues at work
claim that individuals use deliberate and extensive moral reasoning under conditions
that ignore equivocality and uncertainty. I discuss the limitations of these "rationalist
approaches" and reconsider their empirical support using an alternative explanation
from social psychological and sensemaking perspectives. I then introduce a new
theoretical model composed of issue construction, intuitive judgment, and post hoc
explanation and justification. I discuss the implications for management theory,
methods, and practice.
Several prominent theories claim that individ
uals use deliberate and extensive moral reason
ing to respond to ethical issues, such as weigh
ing evidence and applying abstract moral
principles. These "rationalist approaches" have
flourished, in part, because of their cumulative
research agenda and the absence of well
developed alternative theoretical perspectives
(Randall & Gibson, 1990). Despite their popular
ity and usefulness, it is important to evaluate
these approaches to understand their limita
tions. I question several assumptions of ratio
nalist approaches and answer scholars' calls to
develop alternative theoretical views (OTallon
& Butterfield, 2005). I present a model based on
social psychological and sensemaking perspec
tives?something I call the "sensemaking
intuition model" (SIM).

Abstract Deontology and utilitarianism are two com-
peting principles that guide our moral judgment. Recently,
deontology is thought to be intuitive and is based on an
error-prone and biased approach, whereas utilitarianism is
relatively reflective and a suitable framework for making
decision. In this research, the authors explored the rela-
tionship among moral identity, moral decision, and moral
behavior to see how a preference for the deontological
solution can lead to moral behavior. In study 1, a Web-
based survey demonstrated that when making decisions,
individuals who viewed themselves as moral people pre-
ferred deontological ideals to the utilitarian framework. In
study 2, the authors investigated the effect of moral identity
and moral decision on moral behavior in an experimental
study. The results showed that when deontology was cou-
pled with the motivational power of moral identity, indi-
viduals were most likely to behave morally.

Introduction
Deontology and consequentialism are frequently discussed
in tandem as they are usually thought as two opposing
theories in normative ethics. Consequentialism focuses on
the utility of an action, while deontology emphasizes the
obligation of an individual to adhere to universal moral
rules, principle to determine moral behavior (Brady and
Wheeler 1996; Kant 1996). Some theorists argue that
consequentialism is a more appropriate framework when
making moral decisions, since the deontology is usually
moral shortcut and commits moral errors (see reviews in
Baron and Ritov 2009; Sunstein 2005). Recently, however,
Bartels and Pizarro (2011) found that those individuals who
are least prone to moral errors also possess a set of psy-
chological characteristics, such as have higher scores on
measure of antisocial personality traits, which many would
consider prototypically immoral. Though Bartels and
Pizarro’s research has provided evidence to justification for
deontological thinking in moral decision, we argue that the
existing investigations have disproportionately relied on
recording participants’ responses to ‘‘sacrificial’’ dilem-
mas. In these types of dilemmas, participants are asking
whether it is acceptable to kill a person to save others (e.g.,
Greene et al. 2001; Greene 2007). The protected value ‘‘not

Ethics is an integral part of our lives and every society or community around the world has definitive ethics that are established through rules, principles and self-regulations which unearths whether an action, behavior or setting is ethical or not. This treatise will delve into this study which will begin with an analysis on the concept and importance of ethical theory. The study will further assess the importance of meta-ethics for determining moral judgment and culminate with an analysis on how ethical thinking results in practical and moral action and a brief illustration of how it can be applied in our personal lives.
The concept and importance of ethical theory
Ethical theory is a theory that depicts the norms for conduct which provide the difference between acceptable behavior and unacceptable behavior.
Ethical theory may also include the disciples of study which incorporate the standards of conduct such as the law, sociology, philosophy, psychology and theology.
Ethical theory therefore incorporates the procedures; methods and perspective for outlining how to act and for further analyze the issues and problems. A majority of the people acquire the ethical theory from social settings for instance at home, church or at school but the sense of knowing what is right or wrong is mainly acquired during childhood and the development of morals occurs throughout life which includes different stages of growth to maturity.
Ethical theory is important because it promotes the aim of life such as knowledge, truth and avoidance of wrongs. It also promotes falsification and further promotes truth and minimization of wrong doings (Daniel, 2008). Ethical standards also promote the values which are important for the collaboration of the society which include but are not limited to fairness, trust, mutual respect and accountability.
Ethical theory also promotes accountability to the public and to also build the necessary public support. It also leads to the promotion of public and ethical standards for instance a obedience with the law, social conscience, public wellbeing and security, wild life well-being and human civil liberties. Human service managers are called on to make a variety of difficult decisions
that often involve fundamental conflicts in values. Such conflicts constitute
ethical dilemmas. This qualitative exploratory study examines how human
service managers (N �40), from the United States, identify and resolve ethical
dilemmas. The dilemmas identified by the managers tended to result in the
restriction of missions, programs, services and practice methods. The resolution
of these ethical problems often rested on following the very rules that created
the dilemmas. Additional strategies included consultations and reliance on
abstract principles, specifically those of one’s spiritual faith. Missing, however,
were systematic or evidence-based procedures for resolving challenges that
often threatened the very goals of the human service agencies. The need for
more careful training in the area of ethical problem solving that maintains the
vision of human services is presented.

Human service managers constantly are called upon to make difficult decisions
with regard to service provision, staff support, resource acquisition, and program
development. At the heart of many decisions are fundamental conflicts in values:
accessibility versus efficiency, social change versus security, or compassion

Management: Identifying and Resolving
the Challenges

Human service managers are called on to make a variety of difficult decisions
that often involve fundamental conflicts in values. Such conflicts constitute
ethical dilemmas. This qualitative exploratory study examines how human
service managers (N �40), from the United States, identify and resolve ethical
dilemmas. The dilemmas identified by the managers tended to result in the
restriction of missions, programs, services and practice methods. The resolution
of these ethical problems often rested on following the very rules that created
the dilemmas. Additional strategies included consultations and reliance on
abstract principles, specifically those of one’s spiritual faith. Missing, however,
were systematic or evidence-based procedures for resolving challenges that
often threatened the very goals of the human service agencies. The need for
more careful training in the area of ethical problem solving that maintains the
vision of human services is presented.

Human service managers constantly are called upon to make difficult decisions
with regard to service provision, staff support, resource acquisition, and program
development. At the heart of many decisions are fundamental conflicts in values:
accessibility versus efficiency, social change versus security, or compassion
versus compliance. Such conflicts constitute ethical dilemmas, the resolution of
which often involves prioritizing and then selecting from a set of competing
values and attendant actions.
While the importance of ethical conduct is widely acknowledged in the human
services, how managers identify and resolve ethical issues has received relatively

Utilizing role theory, we investigate the potential negative relationship between employees’ moral
ownership and their creativity, and the mitigating effect of ethical leadership in this relationship. We
argue that employees higher on moral ownership are likely to take more moral role responsibility to
ensure the ethical nature of their own actions and their environment, inadvertently resulting in them being
less able to think outside of the box and to be creative at work. However, we propose that ethical leaders
can relieve these employees from such moral agent role, allowing them to be creative while staying
moral. We adopt a multimethod approach and test our predictions in 2 field studies (1 dyadic-based from
the United States and 1 team-based from China) and 2 experimental studies (1 scenario-based and 1
team-based laboratory study). The results across these studies showed: (a) employee moral ownership is
negatively related to employee creativity, and (b) ethical leadership moderates this relationship such that
the negative association is mitigated when ethical leadership is high rather than low. Moreover, the
team-based laboratory study demonstrated that moral responsibility relief mediated the buffering effect
of ethical leadership. We discuss implications for role theory, ethicality, creativity, and leadership at
work.

Toward Communicative Ethics and Social Justice

Social contextual and social justice perspectives on North American psychologists’
conceptions of ethical ideals and prescribed practices show that interpersonal, organi-
zational-institutional, and sociopolitical systems are dimly represented on our moral
landscape. In this critical review I first examine conceptions of ethical decision-making
from cognitive and interpersonal angles, noting the operation of nonrational phenomena
and conversational processes and promoting a communicative conception of ethical
decision-making. Next, I consider how the discourse on the concepts and practice of
ethics addresses both the social conditions of our employment and the challenges of
maintaining professional-personal boundaries on ethical conduct. Lastly, I assess the
ways in which psychologists discuss ethical issues that arise from our espoused
commitments to enhancing human welfare, responsibility to society, and social justice.
I argue that certain historical trends in psychology’s culture reduce our moral vision of
practicing the principle of justice to social reforms that sustain the status quo. I
conclude by questioning how we can shift the transit of our ethical discourse and
practice toward communicative ethics and social justice.

It seems likely that most North American
(i.e., Canadian and U.S.) colleagues believe that
we psychologists behave ethically in our re-
search, educational, professional, and commu-
nity endeavors despite the embarrassment to our
discipline of some psychologists’ ethical mal-
feasance, such as participation in torture (see
Teo, 2015a). But taking ethical responsibilities
for granted could lead to their marginalization
and invoking them chiefly when a possible so-
ciopolitical transgression, professional ethical
dilemma, or institutional review of a dubious
research project occurs. Instead of central to our
identity as scientific and professional psycholo-
gists, ethics can seem peripheral to our worka-
day worlds (Prilleltensky, Rossiter, & Walsh-
Bowers, 1996), reducible to a recitation of
standards that demand adherence. A different
view is that all aspects of our vocation are pro-
foundly moral, ethical, and social. That is, princi-
ples and practices of ethics, which are historical
constructions, are enacted in the context of in-
terpersonal, organizational-institutional, and so-
cietal systems and particular cultural traditions.
Accordingly, our principles and standards for
ethical conduct, as well as our conduct itself,
should reflect critical consciousness of the so-
cial-contextual phenomena saturating ethics.

The Ethical Decision-Making Process
In Chapter 1, we looked at the “good or bad apple” approach as well as the situational
perspective to help explain ethical and unethical decision making. But this is only one part of
the ethical decision-making picture. We also need to understand the ethical decision-making
process as well. Yes, different people act differently under the same circumstances based on
their individual moral character, and yes, the same person will act differently when the
situational context changes in terms of the nature of the issue, the ethical corporate culture,
and the personal situation and pressures that are being faced. But we also need to understand
the decision-making process we go through when we make ethical decisions, and at what stage
of the process each of the individual and situational factors we have already discussed might
influence or moderate decision making. Building on and borrowing from a series of academic
disciplines and theories including moral philosophy, moral psychology, social psychology,
social economics, organizational behavior, criminology, behavioral science, cognitive
neuroscience, and business ethics, a number of descriptive ethical decision-making theoretical
models have fortunately been proposed to help explain the decision-making process of
individuals leading to ethical or unethical behavior or actions.
Unfortunately, however, to date there does not appear to be a fully comprehensive ethical
decision-making model. For example, following a comprehensive review of ethical decision-
making research, some researchers suggest the following: “If the field of descriptive ethics is
to move forward to strengthen our understanding of the ethical decision-making process, it is
imperative that future studies focus more attention on theory development.”1 Similarly,
according to others there remains a deficiency in ethical decision-making theory: “Unlike in the
past, researchers no longer need to justify their rationale for studying ethics; instead, their
attention needs to focus on developing a more comprehensive theoretical platform upon which
empirical work in behavioral ethics can continue.”2 In other words, the current disagreement
among scholars over which theoretical ethical decision-making model (if any) is the most
appropriate, especially when engaging in empirical research, needs to be addressed. In fact,
some continue to refer to the ethical decision-making process as a “black box.”3
After looking at the various approaches and ethical decision-making models, my own version
of a descriptive ethical decision-making model is outlined in this chapter that attempts to
consolidate the various models that have already been proposed while incorporating other
important aspects of the ethical decision-making process that have at times been neglected.4

Proponents of a popular view of how individuals respond to ethical issues at work
claim that individuals use deliberate and extensive moral reasoning under conditions
that ignore equivocality and uncertainty. I discuss the limitations of these "rationalist
approaches" and reconsider their empirical support using an alternative explanation
from social psychological and sensemaking perspectives. I then introduce a new
theoretical model composed of issue construction, intuitive judgment, and post hoc
explanation and justification. I discuss the implications for management theory,
methods, and practice.
Several prominent theories claim that individ
uals use deliberate and extensive moral reason
ing to respond to ethical issues, such as weigh
ing evidence and applying abstract moral
principles. These "rationalist approaches" have
flourished, in part, because of their cumulative
research agenda and the absence of well
developed alternative theoretical perspectives
(Randall & Gibson, 1990). Despite their popular
ity and usefulness, it is important to evaluate
these approaches to understand their limita
tions. I question several assumptions of ratio
nalist approaches and answer scholars' calls to
develop alternative theoretical views (OTallon
& Butterfield, 2005). I present a model based on
social psychological and sensemaking perspec
tives?something I call the "sensemaking
intuition model" (SIM).

Abstract Deontology and utilitarianism are two com-
peting principles that guide our moral judgment. Recently,
deontology is thought to be intuitive and is based on an
error-prone and biased approach, whereas utilitarianism is
relatively reflective and a suitable framework for making
decision. In this research, the authors explored the rela-
tionship among moral identity, moral decision, and moral
behavior to see how a preference for the deontological
solution can lead to moral behavior. In study 1, a Web-
based survey demonstrated that when making decisions,
individuals who viewed themselves as moral people pre-
ferred deontological ideals to the utilitarian framework. In
study 2, the authors investigated the effect of moral identity
and moral decision on moral behavior in an experimental
study. The results showed that when deontology was cou-
pled with the motivational power of moral identity, indi-
viduals were most likely to behave morally.

Introduction
Deontology and consequentialism are frequently discussed
in tandem as they are usually thought as two opposing
theories in normative ethics. Consequentialism focuses on
the utility of an action, while deontology emphasizes the
obligation of an individual to adhere to universal moral
rules, principle to determine moral behavior (Brady and
Wheeler 1996; Kant 1996). Some theorists argue that
consequentialism is a more appropriate framework when
making moral decisions, since the deontology is usually
moral shortcut and commits moral errors (see reviews in
Baron and Ritov 2009; Sunstein 2005). Recently, however,
Bartels and Pizarro (2011) found that those individuals who
are least prone to moral errors also possess a set of psy-
chological characteristics, such as have higher scores on
measure of antisocial personality traits, which many would
consider prototypically immoral. Though Bartels and
Pizarro’s research has provided evidence to justification for
deontological thinking in moral decision, we argue that the
existing investigations have disproportionately relied on
recording participants’ responses to ‘‘sacrificial’’ dilem-
mas. In these types of dilemmas, participants are asking
whether it is acceptable to kill a person to save others (e.g.,
Greene et al. 2001; Greene 2007). The protected value ‘‘not
to harm innocent person’s life’’ in these dilemmas is, we

Ethics is an integral part of our lives and every society or community around the world has definitive ethics that are established through rules, principles and self-regulations which unearths whether an action, behavior or setting is ethical or not. This treatise will delve into this study which will begin with an analysis on the concept and importance of ethical theory. The study will further assess the importance of meta-ethics for determining moral judgment and culminate with an analysis on how ethical thinking results in practical and moral action and a brief illustration of how it can be applied in our personal lives.
The concept and importance of ethical theory
Ethical theory is a theory that depicts the norms for conduct which provide the difference between acceptable behavior and unacceptable behavior.
Ethical theory may also include the disciples of study which incorporate the standards of conduct such as the law, sociology, philosophy, psychology and theology.
Ethical theory therefore incorporates the procedures; methods and perspective for outlining how to act and for further analyze the issues and problems. A majority of the people acquire the ethical theory from social settings for instance at home, church or at school but the sense of knowing what is right or wrong is mainly acquired during childhood and the development of morals occurs throughout life which includes different stages of growth to maturity.
Ethical theory is important because it promotes the aim of life such as knowledge, truth and avoidance of wrongs. It also promotes falsification and further promotes truth and minimization of wrong doings (Daniel, 2008). Ethical standards also promote the values which are important for the collaboration of the society which include but are not limited to fairness, trust, mutual respect and accountability.
Ethical theory also promotes accountability to the public and to also build the necessary public support. It also leads to the promotion of public and ethical standards for instance a obedience with the law, social conscience, public wellbeing and security, wild life well-being and human civil liberties. Some of the ethical principles that are involved in ethical theory include honesty, objectivity, integrity, openness, carefulness, confidentiality, respect, social responsibility, non-discrimination, legality, competence and the protection of human subjects.

service managers (N �40), from the United States, identify and resolve ethical
dilemmas. The dilemmas identified by the managers tended to result in the
restriction of missions, programs, services and practice methods. The resolution
of these ethical problems often rested on following the very rules that created
the dilemmas. Additional strategies included consultations and reliance on
abstract principles, specifically those of one’s spiritual faith. Missing, however,
were systematic or evidence-based procedures for resolving challenges that
often threatened the very goals of the human service agencies. The need for
more careful training in the area of ethical problem solving that maintains the
vision of human services is presented.

(2012) “Identifying Perceived Personal Barriers to Public Policy Advocacy within Psychology,” Lewis, Ratts, Paladino, & Toporek (2011) “Social Justice Counseling and Advocacy: Developing New Leadership Roles and Competencies,” and Fox (2008) “Advocacy: The Key to the Survival and Growth of Professional Psychology” articles. For this discussion, you will compare the various professional activities common to clinical and counseling psychologists and assume the role of an advocate for a client in one of the case studies from Case Studies in Abnormal Psychology (Gorenstein & Comer, 2015). Select a case study that has not been covered in this course or in the PSY645 course, and identify systemic barriers, sociopolitical factors, and multicultural issues impacting the client at the micro, meso, exo, and/or macro levels. Develop an action plan that outlines how you might advocate for the client at each appropriate level of the ecological model. Identify two potential partnerships that you would establish in order to support your client and those like him or her outside of the therapeutic environment.
