New ways of collaboration with OKR - learnings from tech companies
Bullet Points
-why we need new ways of collaboration
-how to bring those ways (learning, userfocus and autonomy) to the people (YOU) and in organizations with OKR as one example
-how to use OKR for the next steps in your own business activities or privately
This years motto
That is quite a big one.
I want to share with you one little idea, that a am curios about in my work and life.
New ways of working and living are for everybody.
You all know, that there are quite a lot of tech companies like Google and all the others, that already shaped our future and are -sometimes to a frightening degree- very sucessful with their way of working, that brought made themthe succesfull companies they are today.
Wouldn‘t it be great if everyone of us, of our society, would understand the patterns behind those ways of working?
Wouldn‘t it be great, if they would be able to use some of those patterns – not to become a second Google, but to be able to shape his or her own successful future?
Because adopting new ways of working starts with understanding WHY and goes on with KNOWING it‘s options, so that you can later develop competences while practising, I want to share my thought with you WHY new ways of working are necessary and WHICH patterns and options for everyone of us XXXXXXX
My goal for today:
Introduce you to OKR - one simple method from the so called new work pool,
So that you might be inspired to use it in your company or a project or get to know it for your very own private goals like your career planning
And what are my credentials, that you shall give me some leap of faith for the next 25 minutes?
I kind of think about processes of collaboration since 15 years.
First on university,
later in management positions in a huge media houses on their way to compete sucessful technology companies we are look at today
or in startups like Spryker that already figured out how to sucessfully compete in the future of commerce.
Since more than a year I support organisations, that identified a need to change their way of working with different approaches and an inspiring partner network.
And together with my lovely two-year old and my partner we are continuously trying to figured out how to make the socalled 50/50/50 principle work:
to equally share work ambitions, childcare and housekeeping.<
STORY
I don‘t know if you also counted how often I mentioned the phrase „New Work“ by now?
If I am with my script it should have been 8 time.
So it‘s realy time for a closer look on it.
While I embrace OKR ....it also effects my personal life
We live in very fast changing environment, that’s obviously no big news to you.
But what exactly is changing and what are the triggers of that change?
https://giphy.com/gifs/Interstellardesignz-dance-happy-oX7riESQOK31QhZZu8
what is it all about anyway?
Digital transformation changes business models and muliplies the number of customer channels and competitors.
Globalization also multiplies the number of customer opportunities and the product challenges that come with multiple langues, currencies, preferences
At the same time it agian multiplies the possibilities for competition and
Brings new chances and new challenges with international human ressource management
Today customers expect personalized products and services, that solve their specific needs.
And that means no standardizied products for mass markets anymore.
And another human aspect: Most of us are well situated nowadays. So many people don‘t need to optimize for money but for time, our new constrain. That makes us generation why or just simply looking for a job oportunity with morepurpose and less working time.
All of those aspects, the technical and the human ones, multiply the number of options and uncertainties enourmosly, that can happen to you and your team everyday.
Todays patterns = complex
A high level of uncertainty can be described as a complex situation
How are we used to tackle challenges?
It was all about planning:
-You just needed someone with relevant knowledge
-That person would decide for the rest of the company what to do
-And with only an efficient process management
Sucess will follow
Those pattern work very well in a COMPLICATED WORLD
Where everything was about to grow your market share with a standardized mass product in quite stable markets
On the contrary:
With the enourmus uncertainties we face everyday, the future can not be planned anymore.
Instead of knowing a blueprint it gets more important to learn
-to do a lot of small experiments and continously reflect your solutions
-to give everyone in the room the oppurtunity to learn and decide by themself in the name of the customers need
-and to commnicate a lot and very efficient
!!!
And here is where new ways of working happen
learn to divide between the two situations and pick the right tools.
Because there are will be a lot of complicated problems to solve in the future.
understand, how working in complex environments actually WORKS.
Learn about the priciples, methods and tools and structures, that allow those patterns to happen
You might have heard of most of these random list of so called new work tools or already use some of them in your work context.
Most of them focus on how to organise work in teams or single persons in a flexible, user-value-focused way.
If you use these methods within traditional company structures like 3year-plans,
they will not fullfil their potential and probably cause more emotional conflicts and high workload.
Some of them werden in Rahmen von unagilen Zielen angewendet
Heute will ich euch vorstellen, wie Zielmanagement in complex times funktioniert
Wer von euch wendet eine dieser Methoden an?
Wer von euch kennt OKR?
MINDSET, METHODS, TOOL SUPPORT AND MINDSET
FOR ORGA, TEAMS, INDIVIDUALS
About goals, abut roles, about structuring of daily work, about creativity, about empathie
You might know a lot of methods already, that in some extend support experimentation, flexibility and so on.
Today I want to introduce you to one special framework: OKR
It comes with the nice side effects, that it
is quite easy to use
Supports the patterns you need for complex probblem solving and can also support complicated situations
Allows your project team or organisation to become a learning organisation, that slowly changes peoples mindsets while using it
Google and half of the sillicon valley companies happen use it since 20 years, so their might be something with it
Before looking into OKR definitions and cases lets start with one simple description:
OKR is a goal management system
A relevant puzzle piece for new ways of working are goals, that also fit the requirements for compex challeges
!!!!!
This is why I want to introduce you to OKR, called Objectives and Key Results.
A AGILE GOAL MANAGAMENT tool, that allow you to generate
It is easy
And useful for the whoe organisation – from management to ever employee
-flexible goals, that you adopt very quater step by step – not 3 years in advance
-goals that are based on data from real live experiments, not on someones knowhow from past experiences
-inspirational goals focused on user needs, that help achieve a companies higher purpose
-transparent and regular communication around goals and their achievements by everybody – instead of secret bonus contracts
OKR an approach to manage your goals in a certain way
But WHY is having a goal a good idea anyway?
Turns out, it helps having a goal at all, to be able to sucessfully achieve it later
Now I have a question for you:
When did you intended to do something new or specific the last time?
Maybe a wish or a goal your team wanted to achieve, or a personal goal for your personal growth or something you wanted to do with a friend or your partner.
Think of it now for a moment
what you thought of: Could you cheer to yourself? was it sucessful?
If yes, why, if no, why
Science shows, that there are typical patterns, that correlate with successfully achieving of goals after a certain amount of time.
I want to show you some of those patterns with an example
what you thought of: Could you cheer to yourself? was it sucessful?
If yes, why, if no, why
Science shows, that there are typical patterns, that correlate with successfully achieving of goals after a certain amount of time.
I want to show you some of those patterns with an example
Lets say you and your best friend are just about to start your sabbatical and want to travel the world together for one year
If you leave it there, pack your staff, book your plane and hotel for the first stop and see what happens from there it is quite likely that on many days the following will happen:
You want to see a specific sight where you have to leave early in the morning,
your friend again stayed long at a party and will not be able to get out of bed
You really want to live with a native tribe for some weeks
Your friend is scared about the dschungel area where that tribes lives
You want to use the year to optimise your Spanish
Your friend is more comfortable staying in the English traveler community
In the best case, you would find a lot of compromises and stay best friends anyway
In a very likely case you would have spent all your savings, but didn‘t experience the things you dreamed about
There is a higher chance both of you had the best trip ever, if you agree on a specific goal for the trip, that inspires both of you to the same level.
It should be the reason, WHY you want to go on the trip at all. It is part your inner purpose.
Maybe in your case the more specific goal would be: We want to explore other ways of living
It will inspire you to travel new roads.
Because both of you decided on the goal together by choice, it will also motivate you to get out of bed at the 10th rainy day in a row.
So first: Find the WHY that inspires you
Still there is one big obstacle in place with that goal: with no quantification of what it means for both of you the have „
!!!!
explored new ways of living“ after the end of the year you should make that clear in advance.
The second important pattern is:
Make your goals quantifiable, that is nothing else as make it possible to measure them
In our case that could be, that both you and your friend see those as one description of having achieved the inspirational goal in the end:
Be able to have conversations in one new language
Deep dive into the life of 10 persons with different lifestyles
Stay out of Europe for one year, as those living styles are familiar for you already
If you will not be able to find a mutal goal and mutal quantifications, than better not go on the trip at all.
Now if you came to a mutal understanding, that „exploring new ways of living“ is driver and also commited on what it exactly mean to you, you are ready for your jourey and for the next success pattern, that is:
: to have a checkin on the status of achievement in regual time span.
The more you are aware of little achievements, the more likely you will reach your overall goal
With regular checkins for example every two weeks, you can make sure, you are still on track and if the actual way of traveling bring the results you wished for.
You can also ask yourself regulary, lets say every month, if you the goal you agreed on is still the one you truely want to achieve.
Maybe after having lived with the first 2 persons you realized, that it is not about new lifestyles, but new workstyles you want to figure out for your future. Then it is time to adjust the goal.
And last but not least:
Your are more likely to achieve your goal, if you use the goal for all the big and small travel decisions that will occur along the trip: do we take the plane or the bus to get to our new destination, are we staying in a hotel or an airbnb
With a clear longtime purpose,
work with agile goals, that are small enough to be reachable in short time, measure and later celebrate your small steps of success and adjust you goals regularly after you gatherd new learnings.
