As online professionals you want to break down organisational silos. But it’s not going to work. Not if you keep talking about “content”, and keep mistaking “strategy” for tactics and operations. Besides, if you did succeed, you’d end up with one big, inflexible and non-scalable silo.
Organisational processes are there for good reasons, anyway. But still, more often than not they get in the way of your customers. That’s why your organisation — be it commercial, government or non-profit — should rigorously prioritise your customer’s process over your own. But how?
Identify what your customer’s top tasks are, and continuously optimise their related (online and offline) processes. This enables cross-silo teams to work on a common goal, resulting in better products and services, happier customers, and higher revenues and/or lower costs.
And you’ll be able to show management that you did that.

Zo zijn we meer gaan e-mailen, vergaderen en gebruiken we allemaal nieuwe tools zoals Slack en Trello. Vervolgens gaf ik aan hoe je met het totaalpakket aan digitale middelen je collega’s het beste kunt bedienen. Het gaat er immers niet om welke middelen er tegenwoordig zijn. Het draait er om dat medewerkers hun werk zo goed mogelijk kunnen doen in deze tijd van hybride werken.

Uit veel onderzoeken komt naar voren dat mensen ook na COVID-19 willen blijven thuiswerken – in elk geval deels. Wat betekent dit voor het werk en voor samenwerken? En als het werk op afstand bestaat uit alleen videobellen en documenten delen, worden mensen daar dan gelukkig van?
In deze presentatie ga ik in op onderwerpen zoals:
• Effectief en efficiënt je tijd en werk plannen.
• Overzicht houden over projecten, taken en acties.
• Inkomende berichten (e-mail, Teams, WhatsApp etc.) stroomlijnen.
• Samenwerken in andere vormen dan vergaderen of videobellen.
• Actief delen wat je doet op het (social) intranet (Working Out Loud).

Grip op Microsoft 365 - Hét Nationaal Intranetsymposium 2020Christiaan Lustig
Microsoft Office 365 is een verzameling online diensten zoals Teams, SharePoint, Yammer en Outlook. Als jouw organisatie deze diensten nog niet gebruikt, dan wordt er vast gewerkt aan de invoering hiervan. Want Office 365 – of Microsoft 365, zoals het sinds kort heet – heeft de laatste jaren een hoge vlucht genomen.
Office 365 mag dan een groot succes zijn, op het gebied van gebruiksvriendelijkheid valt er wel wat op aan te merken. Sommige diensten zijn redelijk intuïtief en gemakkelijk in gebruik, maar voor andere geldt dat zeker niet. Ook pakt Microsoft de productontwikkeling niet altijd aan zoals je dat misschien zou verwachten. Medewerkers die gewend zijn aan het gebruik van een bepaalde tool constateren soms dat een die er ineens anders uitziet. Met als gevolg dat ze de weg ineens kwijt zijn. Ook de samenhang tussen de diensten is niet altijd optimaal.
In deze sessie ging ik hierop in. Ook legde ik de relatie met intranet en de digital workplace. En ik gaf handvatten om grip te krijgen op deze softwaresuite en om aan de hand van digital employee experience (#DEX) na te denken over het gebruik van Microsoft Office 365.
Het intranet kennen we als centrale plek voor nieuws, naslag en sociaal contact. Ook dient intranet vaak als toegangspoort tot een reeks aan digitale systemen waaronder e-mail, Zoom, de personeelsadministratie en andere tools. Maar hoe verhouden al die applicaties zich tot elkaar? Hoe ervaren medewerkers het gebruik ervan? En hoe zorg je dat je ze ook op langere termijn blijft passen bij wat collega’s nodig hebben?
Hier komt digital employee experience (#DEX) om de hoek kijken. #DEX staat voor het totaal aan digitale interacties in de werkomgeving. Tegelijk is het een manier van kijken naar digitaal (samen)werken en de impact daarvan op mensen en organisaties. Het biedt een raamwerk om intranet en digital workplace te benaderen. En om te toetsen hoe goed je digitale werkomgeving is en hoe je die steeds verder verbetert.
Het begrip digital employee experience werd in 2018 geïntroduceerd en krijgt in Nederland en andere landen steeds meer voet aan de grond. In deze presentatie legt Christiaan Lustig, consultant en oprichter van Brayton House uit hoe #DEX je helpt om een je intranet- en digital workplace-strategie te verdiepen. Ook gaat hij in op hoe je verschillende stakeholders in je organisatie met de neuzen dezelfde kant op krijgt. En op welke handvatten er zijn om content, adoptie én bedrijfsprocessen te verbeteren.

Klantgericht werken is een kwestie van mindset: diep van binnen wil je écht doen wat je klant van je vraagt (of de burger, huurder, donateur, zakenrelatie of medewerker). En van focus en discipline, vindt Christiaan W. Lustig. Hij vertelt hoe je met een klein team van guerrilla’s de strijd kunt aanbinden met onwillige collega’s. Onderzoek wijst keer op keer dat er 4 tot 6 taken zijn die mensen op een website of intranet willen doen. En die krijgen altijd zo’n 25% van de stemmen.
Soms een taak meer of minder. Soms een procent stemmen meer of minder. Maar de verhouding is altijd ongeveer 1:10 met de laagst scorende taken.

Let’s say I'm planning to travel to a nearby major city: in my case, The Hague. I would first need to travel by bus to the nearest train station, in Hilversum, then by train to Utrecht, and from there onwards to The Hague.
The evening before my trip, I carefully plan the journey, on my desktop computer at home, on the Dutch public transport site 9292.nl, which is very much focused on the top task: planning a trip from A to B at any given date and time. Which is a great user experience.
The next morning I take off. All goes well with the bus to Hilversum. However, once on the platform, waiting for my train to Utrecht, the announcer states that my train is delayed by some 10 minutes.
This means trouble, since I’m dependent on its timely arrival in Utrecht for my connection to The Hague. What to do?

Earlier this year we at Sabel Online were asked by one of the 4 major University Medical Centres in the Netherlands, to conduct a top tasks survey for their new corporate website.
When preparing the research, it dawned upon me that we could analyse — in detail — whether there are indeed differences in top tasks based on a user’s context: perhaps someone using the site on their laptop at home needs different content and tools compared to someone who’s on the bus on their way to the hospital, using their smartphone.

This was the same list of tasks, of course, just measured separately.

The top 7 (8%) get more than a quarter; the top 9 (10%) almost a third (31,2%) of the votes; this means that the remaining 75 tasks (89,9%) get less than 70%
Finally, the lowest-scoring 50 tasks got 25% of the votes as well. So the top 7 scored a factor 7.14 better than the bottom 50.

Let’s take a quick look at what the major differences are between the top 7 for both the ‘static’ and the ‘mobile’ context.
You see a different top 7 for both contexts.
3 tasks, ‘Treatment’ (#1), ‘Disease/condition’ (#2) and ‘Making, viewing, changing and cancelling appointments’ (#5) figure in both lists, but on different positions.
Interesting to see is that ‘Admission’, #2 in the ‘mobile’ context, is a staggering 28 positions higher in the order than in the ‘static’ context.
The same goes for ‘Waiting times’ and ‘Treatment teams’: both 15 positions higher
Right… but what could you do with this data?

The #1 task, ‘Find a colleague’, we’d call this the Super Task, here, with a single task (out of 93) getting over 12% of the votes. Both task and the number of votes are quite common for intranets.
Moreover, the top 3 tasks get almost 30% of the votes, while the top 7 got almost half of all votes.
This means that the remaining 86 tasks (!) got the same amount of votes — a factor 1:12.2

Comparing these intranet tasks for ‘static’ and ‘mobile’ contexts, show less-extreme, but nevertheless interesting differences.
There are 4 tasks that feature in both top 7s, including the top 3, although their positions differ.
The largest difference is the #6 mobile task, ‘Logistics and materials catalog’. Which is not really a surprise, since most ‘mobile’ employees would be mechanics needing to check materials’ stock levels.
We probably all agree that context cannot be determined based on device type.

Terwijl zo veel gemeenten dit via een app willen afhandelen.
Waarom site? Nou, hoe veel mensen hebben daadwerkelijk de app de gemeente waarin ze wonen gedownload?

Want net als bij ‘formulieren’ of ‘afspraak maken’ gebruik je nieuws om iets andere te doen, om iets anders te weten te komen.
Maar, in alle projecten tot nu toe, hebben we nieuws toch meegenomen.
En het blijkt dat het toch belangrijk wordt gevonden.
Daarbij toont taakonderzoek wel steevast aan dat nieuws niet het allerbelangrijkst is, maar vaak op plaats 4 of 5 staat.

Uit datzelfde onderzoek bleek dat mensen de volgende voorkeuren hebben voor nieuws

Slechts 2% van alle verkeer op Liverpool.gov.uk naar nieuws gaat
En dat 64% daarvan naar slechts 10 berichten gaat… wordt het een ander verhaal.

Daarin moet je balans zien te vinden… maar…

Back on topic.
No matter how you look at it, organisational processes — and the silos that come with them — are there for good reasons. It separates specific expertise, joins similar functions together, et cetera.
But more often than not, organisations processes do get in the way of your customers’.
Your organisation — be it commercial, government or non-profit — should rigorously prioritise your customer’s process over your own.

The Customer Task Team should consist of people from all silos involved in the customer’s process. For instance:
The top task manager: a project manager or process manager. Someone who not only understands why the customer’s task is important, but also knows his or her way around the organisation, how silo-specific processes work, et cetera.
Communications and marketing expert: people who know their way around the customer, and understand how they could service the customer’s wants and needs with the right content, at the right time, via the right media.
Sales person: they know their sales propositions, pricing models, subscription models, or whatever, inside and out.
Logistics expert: someone who know the possibilities of shipping products to the customer.
In short, the team should consist of people with subject-specific proficiency as well as people with facilitating expertise. People from all parts of the organization, all silos that service a part of the customer’s process, the customer’s task, so that every aspect of that process, is treated correctly.

Task Performance Indicator
Top task: Download software, firmware, drivers, patches, updates
In late 2010 this was a 15-step process. It took about 280 seconds.
It was tested with customers in 2010 and 2011 using the Task Performance Indicator usability test method.

For 2012, Cisco had improved this process and reduced the number of steps to 4-7, depending on the type of software.
Estimated duration of the task was between 60 and 100 seconds.
In August, the Task Performance Indicator was 36 out of 100. 56% of the customers were successful in performing the task, while 44% failed.

After improving the process and reducing the steps from 15 to 4, the TPI improved to 75 out of 100. This time 88% of customers were successful, only 6% failed, while another 6% of customers thought they had downloaded the right software, but it was in fact the wrong type. This is called a “disaster”.
Cisco performs the Task Performance Indicator usability test every 3-4 months. Then they improve the site and process. And test again.
Here you see what happens when you work on a task like “customer login”.
At first, there were a lot of issues with creating a new password. It had too many restrictions like capitals, numbers, et cetera.
But over time, Cisco vastly improved this task.

Let’s recap.
Breaking down silos is not possible, not up to us, and not necessarily a solution.
Silos and organisational processes do get in the way of the customer, though.
Focusing on the customer’s process, however, is very difficult, since they’re not part of the group.
Working with statistics alone, is not enough. Identifying and continually optimising the processes that service the customer’s task, is the way to go.
This gives you an opportunity to service the customer AND either make or save money, meeting the organisation’s goals.
In the end, this turns your communications or web department from a cost centre into profit centre. And you’ll be fully able to show management what you did and how you did it, to take credit for your efforts.
