VDC Adoption: Best Practices for a
Smooth Transition

he single biggest challenge in overcoming the
TVDC adoption process for any company is BUY-
IN, from owners to field personnel and everyone
in between. If you are not doing VDC/BIM in this
industry today, then you are already behind. The
amount of data that design/construction teams are
incorporating into the models is extensive; utilize that
incoming information to improve your process and
reduce or eliminate a high percentage of mistakes,
questions, and unproductive time.
When you ask most people what VDC or BIM is,
responses can range from “I have no idea” to “That’s
that video games stuff, right?” My response to that is
“Yes, it’s like a video game but has so many benefits for
you that you don’t even know about.” I will then start
asking questions such as “Do you like counting things?”
“Do you like searching drawings for things,” “Do you like
having to take down work that you have already
installed?” Consistently, the answer to these questions
is a hard NO!
BIM/VDC has a benefit to everyone involved in the
project, including but not limited to preconstruction,
estimators, project managers, prefabrication, procure-
ment, field, facilities management, owners, and
vendors, but most have not been exposed to it, or the
exposure was a negative experience. So, there is
already a negative opinion. The challenge is to get these
people to BUY-IN by pinpointing things that directly
impact the day-to-day tasks and then teaching and
showing the possible solutions.
A well-laid-out VDC plan will make that VDC team look
like rockstars and return HIGH BUY-IN, but a poorly
laid out VDC plan will kill BUY-IN and emphasize what
most already thinking. “it’s a waste of time and
resources.”
Creating a good VDC plan requires involvement from
everyone in the process; invite team members to see
behind the curtain of VDC, and in turn, VDC staff go out
and experience the other aspects of the project. This is
not limited to just teammates within your own com-
pany. There would be an active involvement of General
Contractors/Subcontractors and other consultants.
The person who holds the contract with the rest of the
teams will need to help push the plan from an overall
job perspective by holding their own VDC/BIM Kickoff
meeting as early as possible to ensure all company
teams are buying in with the same expectation.
This leadership of the plan is critical to the successful
implementation/execution of VDC/BIM; if one team is
not playing in the sandbox, it could hinder everyone
else in running an efficient project. Eliminate the wall of
titles and truly act as one unit regardless of what
company each person works for.

The project goal is a successful project with limited
problems, which equals profit for everyone.
The heavy lifting of the upfront planning/layout of a job
to most may seem like charging dollars for actions that
are not producing tangible results. This planning time
needs to be looked at as not ADDED time. However,
time was also shifted from planning on-site to planning
in the office. By pre-planning with the use of VDC and
all team members, the payoff the project will receive
will be measured later and can come in the form of
eliminating major issues on site, improved install times
on site, better sequencing as it relates to the construc-
tion schedule, validation of teams work vs. other trades,
etc.
Exposing everyone to the entire process/software
inherently promotes process improvements because of
all the different types of people/workers that are
involved. Many of the initiatives that we have initiated
did not originate from the BIM/VDC team. It came from
someone else within the project that just had a “crazy
thought.”
This person with the “crazy thought” now sees that
their voice was heard and acted on in a major way. That
crazy thought turned into a standard workflow which
gets rolled out company-wide and the BUY-IN occurs
and is encourages others who have been quiet to speak
up, a win for everyone.
Not all changes are simple or easy, and there WILL BE
mistakes as we are all humans on this journey. Open
communication and understanding that there will be
mistakes during this transition period, but those
mistakes will eventually fade as long as there is feed-
back from all involved. Initiatives and BUY-IN will be
killed when mistakes/problems are not communicated
back to the team. There are many reasons for things to
not go perfectly, but it could be as simple as training.
Change is hard, so when any adversity shows up, human
defaults to what they know instead of digging deeper to
find the root cause of the problem and tweaking the
new initiative being tested.
Start small when transitioning to VDC; there are a
million cool things that software can do, but what do
you need it to do? Everyone will start their journey with
different needs and in different spots, so there is no
wrong answer if you are attempting. Don’t get over-
whelmed/scared of the software overload, and work on
your major pain points for the field staff; stay hyper-
focused. Approaching it this way will help the feeling of
being overwhelmed as you will get small wins within the
VDC department, which translates to the entire
company seeing that the VDC thing is working and
helping.
Field staff BUY-IN is extremely important as VDC and
installation drawings have a direct relationship to
productivity by all workers on a job site. If you can solve
one of their major problems, then the BUY-IN is
automatic. If you have Field BUY-IN, owner BUY-IN
naturally happens. If the owner’s field staff is happy, the
company is improving, and the company is making
money, how can there not be buy-in?
Transition to VDC is very scary as it is unknown, but
when you make it known and teach, then BUY-IN is
greater than the unknown. You want to win in the
VDC transition……. make it a company process
improvement!

Don has been a speaker at mul ple local and na onal conferences and is involved with many peer group member boards that help cra BIM specifica ons at local and state levels. About The Author he single biggest challenge in overcoming the TVDC adoption process for any company is BUY- IN, from owners to field personnel and everyone in between. If you are not doing VDC/BIM in this industry today, then you are already behind. The amount of data that design/construction teams are incorporating into the models is extensive; utilize that incoming information to improve your process and reduce or eliminate a high percentage of mistakes, questions, and unproductive time. When you ask most people what VDC or BIM is, responses can range from “I have no idea” to “That’s that video games stuff, right?” My response to that is “Yes, it’s like a video game but has so many benefits for you that you don’t even know about.” I will then start asking questions such as “Do you like counting things?” “Do you like searching drawings for things,” “Do you like having to take down work that you have already installed?” Consistently, the answer to these questions is a hard NO! BIM/VDC has a benefit to everyone involved in the project, including but not limited to preconstruction, estimators, project managers, prefabrication, procure- ment, field, facilities management, owners, and vendors, but most have not been exposed to it, or the exposure was a negative experience. So, there is already a negative opinion. The challenge is to get these people to BUY-IN by pinpointing things that directly impact the day-to-day tasks and then teaching and showing the possible solutions. A well-laid-out VDC plan will make that VDC team look like rockstars and return HIGH BUY-IN, but a poorly laid out VDC plan will kill BUY-IN and emphasize what most already thinking. “it’s a waste of time and resources.” Creating a good VDC plan requires involvement from everyone in the process; invite team members to see behind the curtain of VDC, and in turn, VDC staff go out and experience the other aspects of the project. This is not limited to just teammates within your own com- pany. There would be an active involvement of General Contractors/Subcontractors and other consultants. The person who holds the contract with the rest of the teams will need to help push the plan from an overall job perspective by holding their own VDC/BIM Kickoff meeting as early as possible to ensure all company teams are buying in with the same expectation. This leadership of the plan is critical to the successful implementation/execution of VDC/BIM; if one team is not playing in the sandbox, it could hinder everyone else in running an efficient project.   • 34. The project goal is a successful project with limited problems, which equals profit for everyone. The heavy lifting of the upfront planning/layout of a job to most may seem like charging dollars for actions that are not producing tangible results. This planning time needs to be looked at as not ADDED time. However, time was also shifted from planning on-site to planning in the office. By pre-planning with the use of VDC and all team members, the payoff the project will receive will be measured later and can come in the form of eliminating major issues on site, improved install times on site, better sequencing as it relates to the construc- tion schedule, validation of teams work vs. other trades, etc. Exposing everyone to the entire process/software inherently promotes process improvements because of all the different types of people/workers that are involved. Many of the initiatives that we have initiated did not originate from the BIM/VDC team. It came from someone else within the project that just had a “crazy thought.” This person with the “crazy thought” now sees that their voice was heard and acted on in a major way. That crazy thought turned into a standard workflow which gets rolled out company-wide and the BUY-IN occurs and is encourages others who have been quiet to speak up, a win for everyone. Not all changes are simple or easy, and there WILL BE mistakes as we are all humans on this journey. Open communication and understanding that there will be mistakes during this transition period, but those mistakes will eventually fade as long as there is feed- back from all involved. Initiatives and BUY-IN will be killed when mistakes/problems are not communicated back to the team. There are many reasons for things to not go perfectly, but it could be as simple as training. Change is hard, so when any adversity shows up, human defaults to what they know instead of digging deeper to find the root cause of the problem and tweaking the new initiative being tested. Start small when transitioning to VDC; there are a million cool things that software can do, but what do you need it to do? Everyone will start their journey with different needs and in different spots, so there is no wrong answer if you are attempting. Don’t get over- whelmed/scared of the software overload, and work on your major pain points for the field staff; stay hyper- focused. Approaching it this way will help the feeling of being overwhelmed as you will get small wins within the VDC department, which translates to the entire company seeing that the VDC thing is working and helping. Field staff BUY-IN is extremely important as VDC and installation drawings have a direct relationship to productivity by all workers on a job site. If you can solve one of their major problems, then the BUY-IN is automatic. If you have Field BUY-IN, owner BUY-IN naturally happens. If the owner’s field staff is happy, the company is improving, and the company is making money, how can there not be buy-in? Transition to VDC is very scary as it is unknown, but when you make it known and teach, then BUY-IN is greater than the unknown.
