If you’ve ever been involved in promoting cultural change within an organization, you may have experienced something even more disheartening than flat-out rejection—a full rollback of hard-won cultural change followed by a decade-long resentment of anyone remotely associated with the implementation. This has happened at countless organizations with agile, with SOA, with virtualization—and it’s starting to happen with DevOps. How can such a simple idea that’s been so successful at so many organizations become such a resounding failure at others? It’s not the organization, and it’s certainly not DevOps. The problem lies in the implementation, and ultimately, with its promoters and champions. Alex Papadimoulis discusses what this "DevOps thing" is all about, goes over the technical and organizational strategies for a successful long-term DevOps implementation, shares a few big failures at big companies, and covers the common and not-so-common pitfalls when promoting this type of cultural change.

Writing code is fun, but deploying to production is not. Production releases are scary events that last all weekend, and you find yourself worrying about how it will go. Did we miss a configuration file? Is the database schema the same as the one in the test environment? Does the last minute hot fix we just applied break any other features? Did I forget to include an installation instruction for the system administrators?
Continuous Delivery is a collection of principles and practices aimed at addressing the problems teams typically face when releasing changes to production. By applying rigorous automation, testing and configuration management, teams are able to confidently and consistently deploy changes from version control to production without fear.
In this talk, Mike McGarr will provide listeners with an introduction into the world of Continuous Delivery. After an introduction into the concepts and principles of Continuous Delivery, he will discuss many of the techniques for implementing Continuous Delivery and recommend some tools that can be used on your development project.

This talk will largely be a reflection on the DevOps journey at Target and the focus on (re)building an engineering culture at Target. In the DevOps community you hear a lot of talk about whether you should drive DevOps in to an organization tops down or bottoms up. Well, we did a hybrid of both. It definitely started at Target as a grass roots movement in a few small teams and started to gain broader grassroots momentum when we kicked off our first internal DevOps Days in February 2014. This enabled us to start engaging a community, finding out who had passion for this across our IT organization, and providing them a forum to connect, share, and learn about DevOps awesomeness. We fostered and grew this community by leveraging social media and guerilla marketing to start driving the conversation across our organization as well as demonstrating the success that teams were having. We then leveraged some of this early energy to engage more leader champions to start building the tops down support for DevOps. Now, having completed four DevOps Days conferences at Target, we will share more details on our approach, results, speakers, and topics.
We did much more than just hosting DevOps Days. We tapped in to that growing community to start testing and learning some different approaches and we have lots to share, both in terms of results we’ve achieved and how we’re focusing on changing culture and mindsets. From a technology perspective, we will discuss how we rapidly drove momentum on our automation toolchain across our IT organization. Our vision was to enable and empower all technologists to automate the things that they were accountable for. We pursued this vision in many ways, including Automation hackathons, establishing an embedding/coaching model for our deep SMEs to help teach, open labs, community based support, and even schemed some creative work models that we will share.
The end result of these various activities is driving full stack ownership that will ultimately enable the expansion of CI/CD across our Enterprise. This is the overarching theme and next step in our enterprise transformation. It is through this foundation we are building around culture, tooling, collaborative and flexible work models that will enable our acceleration in 2015. Moving forward, we are leveraging these learnings to shift to more of a full-stack product model for our technology delivery and management. We’re also transforming infrastructure from a model based on technology silos to an end to end infrastructure service model focused on enabling business agility.
These changes haven’t been easy. In fact, we’ve already had a lot of learnings on our journey. We will share some of those key challenges and lessons learned, specifically on talent, culture, and leadership.
5 Keys to Building a Successful DevOps Culture

For testers, creating tests is critical for a healthy testing process, so it is painful to see how boring writing test cases can be. In classical approaches, test cases are overcrowded with words—mostly project information that everyone already knows. What test cases don’t have is distilled information that allows testers to focus on the core functionality. Hipo has recently changed their approach to writing test documentation. Ömürden Cengiz believes that checklists are poised to take the throne from test cases, especially among startups and client-servicing shops where projects move much faster than in the rest of the industry. Clearing test cases of unnecessary words and steps and turning test cases into checklists added great value in their experience. Hipo shortened the documentation time and created a pool of checklists that testers, developers, and even customers can add to. Testing got stronger with increased technical knowledge and a user-side perspective. Integrating checklists with keyword-driven automation frameworks increases their ability to create tests in parallel.

The Fourth Constraint in Project Delivery—Leadership
All too often, the triple constraints—time, cost, and quality—are bandied about as if they are the be-all, end-all. While they are important, leadership—the fourth and larger underpinning constraint—influences the first three. Statistics on project success and failure abound, and these measurements are usually taken against the triple constraints. According to the Project Management Institute, only 53 percent of projects are completed within budget, and only 49 percent are completed on time. If so many projects overrun budget and are late, we can’t really say, “Good, fast, or cheap—pick two.” Rob Burkett talks about leadership at every level of a team. He shares his insights and stories gleaned from his years of IT and project management experience. Rob speaks to some of the glaring difficulties in the workplace in general and some specifically related to IT delivery and project management. Resolve the Contradiction of Specialists within Agile Teams
As teams grow, organizations often draw a distinction between feature teams, which deliver the visible business value to the user, and component teams, which manage shared work. Steve Berczuk says that this distinction can help organizations be more productive and scale effectively, but he recognizes that not all shared work fits into this model. Some work is best handled by “specialists,” that is people with unique skills. Although teams composed entirely of T-shaped people is ideal, certain skills are hard to come by and are used irregularly across an organization. Since these specialists often need to work closely with teams, rather than working from their own backlog, they don’t fit into the component team model. The use of shared resources presents challenges to the agile planning model. Steve Berczuk shares how teams such as those providing infrastructure services and specialists can fit into a feature+component team model, and how variations such as embedding specialists in a scrum team can both present process challenges and add significant value to both the team and the larger organization.

Agile Performance Holarchy (APH)—A Model for Scaling Agile Teams
A hierarchy is an organizational network that has a top and a bottom, and where position is determined by rank, importance, and value. A holarchy is a network that has no top or bottom and where each person’s value derives from his ability, rather than position. As more companies seek the benefits of agile, leaders need to build and sustain delivery capability while scaling agile without introducing unnecessary process and overhead. The Agile Performance Holarchy (APH) is an empirical model for scaling and sustaining agility while continuing to deliver great products. Jeff Dalton designed the APH by drawing from lessons learned observing and assessing hundreds of agile companies and teams. The APH helps implement a holarchy—a system composed of interacting organizational units called holons—centered on a series of performance circles that embody the behaviors of high performing agile organizations. Jeff describes how APH provides guidelines in the areas of leadership, values, teaming, visioning, governing, building, supporting, and engaging within an all-agile organization.
