Session 2: Firm Dynamic Capability Analysis
Recall from the last session that a major tension in business-level strategy is whether it should be resource-driven or market-driven. In the second session, we will explore the content of strategic advantage in terms of the role of resources.
Disney has several businesses. Its success across these businesses is founded on three key resource portfolios that are all difficult to substitute for any competing firm:
· a large library of content that the whole world knows and emotionally connects with
· a large portfolio of synergistic objects to build emotional connections upon
· many different ways and places to promote its products
These portfolios are based on several resources, of which two are particularly difficult to imitate: a culture focused on innovating around fun and a brand name that engages all stakeholders around its mission to deliver fun.
Research on the resource-driven strategic advantage has identified four major hypotheses:
a) First, strategic advantage is a function of resource portfolios. This is resource-based view of strategy.
b) Second, strategic advantage is a function of resource portfolios plus capabilities, i.e. how valuable resource portfolios are acquired, configured, and deployed. This is knowledge-based view of strategy.
c) Third, strategic advantage is a function of capabilities plus core competencies, i.e. how capabilities are coordinated and integrated across boundaries to generate a series of innovations and applications. This is core-competence view of strategy.
d) Fourth, strategic advantage is a function of core competencies plus renewing of competencies, i.e. how new sets of capabilities are constructed and existing transformed to adapt to the changing technologies and markets. This is dynamic capability view of strategy.
More recent research examines the role of micro foundations, i.e. the structure, process and behavior characteristics underpinning the transformation of resources, capabilities, and core competencies.
Resource-based view is concerned with the substitutability and imitability of a firm’s unique and valuable resource portfolios by its competitors. It is applied using Barney’s VRIN framework, or what we modify as NIRV framework. In the NIRV framework, one examines if the key resource portfolios of a firm are difficult to substitute and difficult to imitate. If yes, then one examines if the firm has a unique or rare advantage in the marketplace, and if the firm is able to accrue sufficient value in the marketplace. Thus, one examines the characteristics of both inputs and outcomes.
In resource-based view, sustainability of a firm’s strategic advantage is threatened by two factors – substitution risk and imitation risk – i.e. how likely are the other firms to substitute or imitate a firm’s key resource portfolios? The dynamic capabilities framework analyzes the sources and methods of wealth creation and
capture by private enterprise firms operating in environments of rapid technological change.
The competitive advantage of firms is seen as resting on distinctive processes (ways of
coordinating and combining), shaped by the firm’s (specific) asset positions (such as the firm’s
portfolio of difficult-to-trade knowledge assets and complementary assets), and the evolution
path(s) it has adopted or inherited. The importance of path dependencies is amplified where
conditions of increasing returns exist. Whether and how a firm’s competitive advantage is
eroded depends on the stability of market demand, and the ease of replicability (expanding
internally) and imitatability (replication by competitors). If correct, the framework suggests
that private wealth creation in regimes of rapid technological change depends in large measure
on honing internal technological, organizational, and managerial processes inside the firm. In
short, identifying new opportunities and organizing effectively and efficiently to embrace them
are generally more fundamental to private wealth creation than is strategizing, if by strategizing
one means engaging in business conduct that keeps competitors off balance, raises rival’s

These portfolios are based on several resources, of which two are particularly difficult to imitate – a culture focused on inventing and innovating around fun, and a brand name that conveys this to and engages all stakeholders around its mission to deliver fun. As a result, Disney has been able to secure a unique advantage in the marketplace.
Disney has also faced some challenges going into new overseas markets, where some of its cultural practices were viewed as anti-fun (e.g. enforcing a non-smoking policy for its employees, and over-charging for food from the visitors, in France).
Disney was forced to either convince others about the value of its values (e.g about non-smoking) or adapt its own practices so that they truly offer fun (e.g. lower food prices).
With these adaptations, Disney has been successful in accruing sufficient value, in terms of profitability, market share, and reputation.

One of the major questions of interest to the strategic management field is how firms may achieve and sustain competitive advantage. Of several answers to this question, in this chapter we focus on the most basic – the micro-foundations of strategic advantage, popularly known as the internal view of strategy. Research on the micro-foundations of strategic advantage has generated several hypotheses. These hypotheses may be classified into four major groups:
1) The Resource-based view (RBV) hypothesis, originating in the works of Penrose (1959) and Wernerfelt (1984).
2) The Knowledge-based view (KBV) hypothesis, originating in the inter-related theories of evolutionary economics (Nelson and Winter, 1982), organizational learning (Senge, 1990) and increasing returns (Arthur, 1994).
3) The Core competence view (CCV) hypothesis, originating in the work of Prahalad and Hamel (1990).
4) The Dynamic capability view (DCV) hypothesis, originating in the work of Teece, Pisano and Shuen (1997) and a call for investigating the micro-foundations of dynamic capabilities (Teece, 2007).
