BCG Matrix & GE Matrix
BCG MATRIX
Boston Consulting Group (BCG) Matrix is developed by BRUCE
HENDERSON of the BOSTON CONSULTING GROUP in the early 1970’s.
According to this technique, businesses or products are classified as low
or high performers depending upon their market growth rate and
relative market share
STARS
 Stars are leaders in business.
 May not necessarily produce highest cash flow.
 They also require heavy investment, to maintain its large market share.
 It leads to large amount of cash consumption and cash generation.
 Attempts should be made to hold the market share otherwise the star
will become a Question Mark.
 They are foundation of the company
and often the stars of yesterday.
 They generate more cash than
required.
 They extract the profits by investing
as little cash as possible.
 Enjoys economy of scale and high
profit margins being the market
leader.
 They are located in an industry that
is mature, not growing or declining.
CASH COWS
DOGS
 Dogs are the cash traps.
 Dogs do not have potential to bring in much cash.
 Number of dogs in the company should be minimized.
 Business is situated at a declining stage
QUESTION MARK
 Most businesses start of as question
marks.
 They will absorb great amounts of cash
if the market share remains unchanged,
(low).
 Question marks have potential to
become star and eventually cash cow
but can also become a dog.
 Investments should be high for
question marks
GE Matrix
In the late sixties and early seventies, while the Boston Consulting Group were devising the BCG
or Growth Share matrix, General Electric, a leading corporation in the United States, were also
looking at concepts and techniques for strategic planning.
The firm was disappointed in the profits that they had made from their investments in the
various businesses, which suggested flaws in GE’s approach to investment decision-making.
GE asked McKinsey and Company, a consulting company in the USA, to develop a portfolio
approach with a wider dimension than the BCG matrix.
In 1971 McKinsey and Co developed the business screen for General Electric to differentiate the
potential for future profit in each of the 43 strategic business units.
Starting point of GE Matrix
Firstly, MARKET ATTRACTIVENESS replaces MARKET GROWTH
as the dimension of
industry attractiveness, and includes a broader range of factors other than just the market
growth rate.
Secondly, COMPETITIVE STRENGTH replaces MARKET SHARE
as the
dimension by which the competitive position of each business unit is assessed.
GE OVER BCG
In the original GE McKinsey matrix,
business strength is plotted on the
vertical axis; the industry
attractiveness on the horizontal axis
and the size of the circle represents
the size of the industry with a
shaded wedge representing the
firm’s current share of the industry.
The matrix is divided into nine boxes.
- Market Size
- Market growth
- Market profitability
- Pricing trends
- Competitive intensity / rivalry
- Overall risk of returns in the industry
- Opportunity to differentiate products and services
- Segmentation
- Distribution structure (e.g. retail, direct, wholesale
Factors that Affect Market
Attractiveness
- Strength of assets and competencies
- Relative brand strength
- Market share
- Customer loyalty
- Relative cost position (cost structure
compared with competitors)
- Distribution strength
- Record of technological or other innovation
- Access to financial and other investment
resources
Factors that Affect Competitive
Strength
The factors are usually identified by
a representative, experienced
group of managers from the firm
including corporate, business and
functional managers.
Who Defines the Factors?
1. The three cells at the top left hand
side of the matrix are the most
attractive in which to operate and
require a policy of investment for
growth – these are usually colored
green.
2. The  three  cells  running  diagonally 
from  left  to  right  have  a  medium 
attractiveness,  are  colored  yellow  and 
the  management  of  businesses  within 
this  category  should  be  more  cautious 
and  with  a  greater  emphasis  being 
placed  on  selective  investment  and 
earning retention.
3. The  three  cells  at  the  bottom  right 
hand  side  are  the  least  attractive, 
therefore  colored  red  and  management 
should follow a policy of harvesting and / 
or divesting unless the relative strengths 
can be improved.
•  If an organization is made up of many 
business units or if a business unit is 
made up of a number of different 
product lines.     
•  Important for assigning priorities for 
investment in the various businesses of 
the firm and is guidance for resource 
allocation. 
•  This matrix can be used at all levels 
within the organization. 
•   It allows an organization to focus on 
the strengths and weaknesses of the 
business units or products.

  1. Brief History In the late sixties and early seventies, while the Boston Consulting Group were devising the BCG or Growth Share matrix, General Electric, a leading corporation in the United States, were also looking at concepts and techniques for strategic planning. The firm was disappointed in the profits that they had made from their investments in the various businesses, which suggested flaws in GE’s approach to investment decision-making. They became interested in the Growth-Share matrix and liked the visual approach depicting the positioning of a firm’s businesses on the matrix. General Electric, from all their own strategic planning research, objected to the two dimensional matrix which relied on market growth for industry attractiveness and relative market share for business strength

Summary   The matrix was developed by General Electric and their consultants McKinsey and Company to differentiate the potential for future profit in each of the 43 strategic business units and therefore to differentiate resources allocation priorities.   It was developed in response to the limitations seen in the Boston Consulting Group’s matrix –the Growth Share Matrix. It is a more flexible approach to portfolio planning.   The axes of the matrix measure industry attractiveness on the x-axis and business strength on the y-axis. The size of the circles represents the size of the industry with a wedge representing the firm’s current share of the industry.   The scope of application for this model extends from a corporate level to a business level incorporating the products making up the business.   The matrix consists of nine boxes allowing the rating of the factors to be high, medium, low compared to the BCG’s low and high ratings.   The model proposes that the profitability of each unit is influenced by the unit’s business strength and that the ability and incentive of a firm to maintain or improve its position in a market depends on the industry attractiveness.   A highly attractive market implies high present or potential cash flow and similarly high business strength also implies high present or future cash flow.   This model ascertains that industry attractiveness and business strengths are made up of any number of varying factors and that these factors may differ from organisation to organisation.   Factors on both axes are weighted and rated to give the co-ordinates on the plot   The matrix is divided into three general areas of invest / grow, selectivity / maintain, milk / divest.   Forecasting of these factors into the future and plotting the businesses on the matrix assists with the strategic planning of a firm.   The matrix has been criticised as being too complicated and paying too little attention to the business environment. This second criticism led to the development of the Environmental Strategy Matrix.   Other models that can be considered as versions or adaptations of the original GE McKinsey matrix are the Shell directional policy matrix and McDonald’s directional policy matrix.
  3. The factors are usually identified by a representative, experienced group of managers from the firm including corporate, business and functional managers. An explicit understanding of what constitutes a potentially profitable environment is essential to the formulation of strategy and for the understanding of the potential impact of competitors. A market or industry is considered to be attractive if its potential for providing a significant contribution to objectives for earnings growth and return on investment is judged to be high.
  4.  Grow / Penetrate – These businesses are a target for investment, they have strong business strengths, are in attractive markets and they should therefore have high returns on investment and competitive advantage. They should receive financial and managerial support to maintain their strong position and to continue contributing to long-term profitability. They should be supported if necessary but they may be self-supporting in cash flow terms. Selective harvesting is an option to extract cash flow but this should be done with caution so as not to run down the business prematurely. ATK – Identify growth segmentsInvest stronglyMaintain position elsewhere   Segment and Selective Investment – Businesses with average business strengths and in average industries can improve their positions by creative segmentation to create profitable segments and by selective investment to support the segmentation strategy.   5. Use of the GE McKinsey matrix is recommended if an organisation is made up of many business units or if a business unit is made up of a number of different product lines. General Electric used this matrix at five different levels in the organisation: product, product line, market segment, SBU, business sector.   The GE McKinsey matrix is important for assigning priorities for investment in the various businesses of the firm and is guidance for resource allocation. (Hax & Majluf 1983) Investment is assigned according to the generic strategies laid out above but generally is given to businesses who show strength in an attractive market.   This matrix can be used at all levels within the organisation. At the corporate level, the portfolio of businesses making up the firm can be analysed on the matrix, at the business unit level, the products making up the business’s portfolio can be mapped out onto the matrix   This matrix allows one to set a strategy for the future after mapping the portfolio in the present and forecasting the future positions by assessing the factors constituting the business strengths. It allows an organisation to focus on the strengths and weaknesses of the business units or products.
