Today, the PDCA-cycle (Plan, Do, Check, Act) is a
widely recognized and applied methodology across
many organizations. The methodology is universally
applicable and based on scientific grounds.
The most critical phase of the PDCA-cycle is the
Planning phase because simply, if you work with
the wrong plan you are doomed to fail.

2. WHY PLANNING FAILS
There are many reasons why planning fails:
 Lack of resources;
 Poor execution;
 Lack of engagement;
 Poor leadership;
 Unrealistic goals;
 …and so on, and so one, but…
The most important reason planning fails is not properly understanding
of the relevant context.

3. FROM PDCA TO UPDCA
• PDCA starts with the Planning phase
however, in order to plan something in
the first place it is necessary to properly
understand the context where planning
activities should take place.
• Insufficient understanding of the context
bears a major risk that the plan is
completely or partially unfeasible.
• UPDCA starts with the phase
Understand.
• Proper understanding of the context
where planning activities should take
place eliminates the risk that you
work with the wrong plan.
• Working with the wrong plan means
wasting of time and energy.

4. FIRST TIME RIGHT
In the current dynamic business environment no one can afford to do the
things over and over again;
Doing things first time right is more important than ever;
PDCA helps you (afterwards) to improve the things went wrong, but will not
helps you preventing to fail;
UPDCA helps you (beforehand) doing it first time right thus will helps you
preventing to fail.

5. THE PHASE ‘UNDERSTAND’
Some striking examples of failed products that reached the media attention are the
Google glasses, Samsung 7, the home beer tap system Cheersch and so on.
Other noteworthy examples are those of failed services such as the introduction of
the Carpool lane on the Dutch highway A1 or the introduction of the Sport7 channel by
the Dutch soccer bond KNVB . The Carpool lane did not make it because it was banned
by the courts on the grounds that the traffic law did not ‘know’ the concept of
'carpoolers' and therefore the 'carpool traffic boards' on the highway had no legal
ground.
In the case of the sports channel 7, the problem was that no account was taken with
other entitled and interested parties, in this case the football clubs, which according
to the judge were rightful owners of the broadcasting rights and not the Dutch soccer
bond KNVB.
Common characteristic of these examples is that all kinds of activities to introduce
a product / service were set in motion, after which it turned out that essential
elements of the introduction were not well understood and therefore not identified
as important.

The UPDCA, just like PDCA, can be applied to all kinds of
activities at product, process or system level and at every stage
of their life cycle, from concept idea to phasing out.
Let’s take three examples to illustrate the 'understand' phase of
the UPDCA-cycle on product, process and system level.

• understand your customer needs and expectations;
• understand the needs and expectations of other stakeholders;
• understand the applicable laws and regulations;
• understand the market characteristics;
• understand the role of other players such as competitors or suppliers;
• understand the product complexity;
• understanding the (potential) weaknesses of your product;
• understand the time to market pressure;
• understand your own abilities in relation to the above.

(Process)
Proper understanding the process context is of vital importance
when it comes to proper development and functioning of the
processes. How well a product or service shall be created depends
on how well underlying processes are designed c.q. are
functioning. In order to be able to consistently plan, execute,
evaluate and adjust the right process activities, firstly the process
context must be well understood.

• understand what your process is able to do;
• understand what your process actually does;
• understand the risks associated with your process;
• understand the control and intervention mechanisms of your process.

(Q-System)
Compared to the product or process context, the need to understand the
context of the quality system is perhaps the greatest. This is for several
reasons, the most important reason being that little is known about the
functioning and the added value of a quality system in the organizations.
Similar to the process context in the 'understand' phase the following
elements must be taken into account:
*Quality system here means a whole range of activities, resources and information that an organization puts
in place in order to manage the quality.

Today, the PDCA-cycle (Plan, Do, Check, Act) is a widely recognized and applied methodology across many organizations. The methodology is universally applicable and based on scientific grounds. WHY PLANNING FAILS There are many reasons why planning fails:  Lack of resources;  Poor execution;  Lack of engagement;  Poor leadership;  Unrealistic goals;  …and so on, and so one, but… The most important reason planning fails is not properly understanding of the relevant context.

FROM PDCA TO UPDCA • PDCA starts with the Planning phase however, in order to plan something in the first place it is necessary to properly understand the context where planning activities should take place. • Insufficient understanding of the context bears a major risk that the plan is completely or partially unfeasible. • UPDCA starts with the phase Understand. • Proper understanding of the context where planning activities should take place eliminates the risk that you work with the wrong plan. • Working with the wrong plan means wasting of time and energy.

FIRST TIME RIGHT In the current dynamic business environment no one can afford to do the things over and over again; Doing things first time right is more important than ever; PDCA helps you (afterwards) to improve the things went wrong, but will not helps you preventing to fail; UPDCA helps you (beforehand) doing it first time right thus will helps you preventing to fail.

THE PHASE ‘UNDERSTAND’ Some striking examples of failed products that reached the media attention are the Google glasses, Samsung 7, the home beer tap system Cheersch and so on. Other noteworthy examples are those of failed services such as the introduction of the Carpool lane on the Dutch highway A1 or the introduction of the Sport7 channel by the Dutch soccer bond KNVB . The Carpool lane did not make it because it was banned by the courts on the grounds that the traffic law did not ‘know’ the concept of 'carpoolers' and therefore the 'carpool traffic boards' on the highway had no legal ground. In the case of the sports channel 7, the problem was that no account was taken with other entitled and interested parties, in this case the football clubs, which according to the judge were rightful owners of the broadcasting rights and not the Dutch soccer bond KNVB. Common characteristic of these examples is that all kinds of activities to introduce a product / service were set in motion, after which it turned out that essential elements of the introduction were not well understood and therefore not identified as important.

THE PHASE ‘UNDERSTAND’ The UPDCA, just like PDCA, can be applied to all kinds of activities at product, process or system level and at every stage of their life cycle, from concept idea to phasing out. Let’s take three examples to illustrate the 'understand' phase of the UPDCA-cycle on product, process and system level.

THE PHASE ‘UNDERSTAND’ (Product) • understand your customer needs and expectations; • understand the needs and expectations of other stakeholders; • understand the applicable laws and regulations; • understand the market characteristics; • understand the role of other players such as competitors or suppliers; • understand the product complexity; • understanding the (potential) weaknesses of your product; • understand the time to market pressure; • understand your own abilities in relation to the above.

THE PHASE ‘UNDERSTAND’ (Process) Proper understanding the process context is of vital importance when it comes to proper development and functioning of the processes. How well a product or service shall be created depends on how well underlying processes are designed c.q. are functioning. In order to be able to consistently plan, execute, evaluate and adjust the right process activities, firstly the process context must be well understood.

THE PHASE ‘UNDERSTAND’ (Q-System) Compared to the product or process context, the need to understand the context of the quality system is perhaps the greatest. This is for several reasons, the most important reason being that little is known about the functioning and the added value of a quality system in the organizations. Similar to the process context in the 'understand' phase the following elements must be taken into account: *Quality system here means a whole range of activities, resources and information that an organization puts in place in order to manage the quality.
