  1. A little bit about me - I’ve spent most of my career in product, and the majority of that in product leadership. So I’ve had a lot of opportunities to work at building empowered product teams. Fun fact - If there’s One thing I’m NOT good at is anything mechanical. So Beyond knowing which is the nut and which is the bolt, I’m at a loss. Basically if there’s a “some assembly required” and they tell you how long it will take, multiply by 3 for me. But - I figure everyone should be bad at something, it keeps you humble.
  2. So back to what I’m good at. These are the three main things you need to empower your product management team, and by extension the product team (eng design, etc.) A strategy (i’ll talk about the specific requirements of said strategy) The right org and team structure Data (or really I should call this insight)
  3. So I’m not going to talk about how to come up with a strategy - that’s a whole other ball game. What I’m going to talk about is how it needs to be communicated; how it’s structured so that the product team can effectively use it. First - create a short version of the strategy. We are not looking for a TPS report. Do not have a strategy that has more than 5 parts. No one will remember it. And everyone will think that you are doing too much. Two - it needs to be rank ordered. Product management is about making priority calls. When I was a PM, every time I had a decision I thought about the company-level goals. It was rare that they didn’t give some level of guidance to a decision, regardless of how small. Make it easy for your team to make priority call on their own, by providing priority guidance. Also share what the rank ordering means. Does it mean do 100% of priority 1 before even thinking about 2? Or does it mean do all of them, decently, but more of 1 than 2. PMs can make the right decisions if they know this. Three - communicate the strategy often. Remind the team every quarter. Review the strategy and see if any updates are needed. And lastly - it doesn’t matter how big your product team is. 3-5 top level goals / initiatives is what you need. DON’T lay out substrategies. Your team should cascade and come up with the substrategies - if you do this as a product leader, you disempower your next level of management, and they will disempower their team in turn.
