Now, let’s look at how we envision the Moonstruck Coffee franchisee training program working.
The training program will focus on Four Key Ingredients:
-Equipment Maintenance
-Purchasing and Inventory Management
-Employee Selection and Training, AND
-Guest Experience and Satisfaction
We will demonstrate how specific learning goals, their related objectives, assessment instruments, scientifically-proven adult instructional strategies, and comprehensive evaluation processes will transform our training program into bottom-line results for your franchise business owners.
Next to employee costs, equipment is the single largest investment the franchise owner will make. Business success depends on equipment that remains operable. For this reason, our training program will prepare the owner to maintain espresso machines, coffee makers, and refrigeration units.
Every training module follows a 3-Step delivery process of “instruction, assessment, and strategy.” This ensures that every owner not only receives the instruction, but that they reach a level of comprehension and practical application.
Let’s use this new franchise owner as an example. As the proud new owner of a Moonstruck Coffee franchise, Melody needs to learn how to deliver the consistent flavor experiences Moonstruck Customers’ have come to expect. To do this, she will perform drills using the same Mastrena espresso machine she will depend on in her store.
As an instructional strategy, practice drills will be utilized to provide Melody with an opportunity to make multiple espresso shots in the training environment. This will prepare her to correctly use the espresso machine when the first customer enters her new Moonstruck Coffee franchise location.
What about measuring Melody’s knowledge? To assess her comprehension, the same machine used during training will be utilized during a performance simulation where Melody will prove her knowledge in an environment that closely resembles a real-world coffee shop environment.
These performance simulations give her an opportunity to do the activity numerous times in an environment where she receives immediate feedback, and is able to perform the activity without real-world consequences for mistakes.
As I previously stated, EduPlan utilizes a science-based approach for instruction that follows the 3-Step instruction delivery process of “instruction, strategy, and assessment.” The instruction uses adult learning design principles to deliver information in a captivating, compelling, and memorable way.
First, a goal is established. Second, objectives related to that goal (that is, what will the owner need to be able to do) will be defined. Third, the instructional strategy is defined (this explains how will the objectives will be taught). And fourth, how will learning be assessed to prove learning transfer has actually taken place.
Now, Michael will continue by explaining how this process transfers to the Four Key Ingredients of success, which included:

-Purchasing and Inventory Management
-Employee Selection and Training, AND
-Guest Experience and Satisfaction
Thank you, Lynette. As Lynette just stated, EduPlan will use a science-based approach to providing training for those 4 Key Ingredients of Success. As you also heard, we follow a three step process: instruction, strategy, and assessment. Let’s review how this is practically applied to the final three ingredients of success. When we’re done with this, we’ll briefly cover how we EVALUATE the effectiveness of the entire training program itself, and how this evaluation serves to provide opportunities for continuous improvement for that program.
Let’s begin by considering how our process applies to Purchasing and Inventory Management.
As Lynette pointed out, we start with a goal. A goal for the Key business metric of Purchasing and Inventory Management could be:
That the owner will be able to follow effective inventory management processes which will reduce excess inventory and serve to maintain acceptable levels of day-to-day inventory stock.
This goal is realized through objectives; these describe what the owner needs to be able to do as a result of the training. For Example, one objective for this goal is:
Owner will be able to demonstrate how to use the iPad barcode scanner to place a weekly inventory stock order using the JumpStock® inventory management App.
This is important because Overages on stock items can result in product waste while inventory shortages can result in lost revenue. To impart success-generating knowledge to the owner, we will use the instructional strategy of DRILLS. Through repetition and redundancy, the new owner will have an opportunity to do the activity numerous times to get feedback.
To verify the transfer of knowledge, we will an assessment instrument that includes performance simulations. This will give us a chance to assess the owners capabilities in an environment closely resembling an actual Moonstruck Coffee Shop.
Let’s follow the same method again, but this time let’s apply it to the key business metric of Employee Selection and Training. One objective for the EMPLOYEE TRAINING portion of this goal is:
That the owner will be able to Complete an Employee Task Evaluation Form as they observe the employee preparing 3 menu items by recipe while using the espresso machine.
To learn to do this effectively through the training program, the instructional strategy of shadowing will be used. Shadowing includes the owner following the trainer through an event to gain the knowledge or skill through observation and interaction, allowing the owner to observe tasks conducted by a person in his or her future role.
The assessment instrument for this instructional strategy would also be performance simulations. Another assessment instrument will be the Evaluation Form used in the real-world environment since the owner will use this form in their own store as they evaluate new employees.
The final Key Ingredient to Franchisee success, Guest experience and Satisfaction, will be addressed in EduPlan’s training program with the goal that:
The Owner will be able to follow menu instructions and create any espresso coffee drink on the Moonstruck Signature menu within a specified period of time.
One instructional strategy for this goal will be the use of Worksheets or Charts, in this case, these are in the form of a Master Recipe FlipBook. Using this book, the owner will make three coffee beverages in 2 minutes or less.
Now obviously, observation is the key to assessing their competency for this objective. The trainer observes the owner during the performance simulation to assess if the owner is able to prepare the espresso drinks in the allotted time period.
Now, it is not enough to simply assume that any positive (or adverse) outcomes after training are the direct result of training. The Moonstruck Coffee new franchise owner training program must be evaluated to determine how effective the training program is, and to identify weaknesses in the instruction so continuous improvements can be made.
Our evaluation will measure the success of the program through three success-indicators:
First, we observe payoff outcomes: here, we use quantitative data like sales receipts and customer service scores, we analyze changes in these data to see if changes correlate with training events.
Second, we use learning outcomes. Simply put, this evaluates if the new owners retained what they learned after a specified period of time, usually through posttests.
Third, we use Level of Implementation. if trainers do not use the material as designed, and payoff outcomes are lower than anticipated, it would be a mistake to conclude that the training program is ineffective. If the training is used as designed, and the learning outcomes and payoff outcomes meet expectations, it can be concluded that the program is a success, especially when accompanied with positive measurements from the other two evaluation factors.
