Hoe pak je businessmodelinnovatie aan?Technologische innovatie alleen is zeker niet voldoende. Zo had Kodak meer dan 1100 patenten op het gebied van digitale fotografie, maar ging men toch failliet omdat men te lang vast hield aan bestaande producten en diensten. De onderzoekers onderkennen 4 heftbomen om innovatie in het businessmodel tot stand te brengen:Ondernemend management

Vertragers en versnellers van vernieuwingVertragers van radicale businessmodelinnovaties zijn o.a .te veel op klantonderzoek leunen (klanten zijn geen uitvinders en willen vaak dat er niet veel veranderd), moeizame interne samenwerking en de omvang en groei van de organisatie. Des te groter, des te meer risicomijdend gedrag en des te minder slagvaardig.Versnellers van businessmodelinnovatie hebben te maken met transformationeel leiderschap, de identiteit van een organisatie en het hebben van een innovatieve cultuur. Ook helpt het als de CEO er niet al te lang blijft zitten, want ook hier geldt zoiets als 'verandering van spijs doet eten'.
Een andere vertrager is dat men vaak bang is om te kannibaliseren. Bang dat innovatie ten koste gaat van het bestaande product en bestaande omzet. Maar angst is over het algemeen een slechte raadgever en dat geldt ook hier. Volgens professor Marion Debruyne van de Vlerick Business School is het 'kannibaliseer of sterf'. Volgens haar is kannibalisatie juist nodig om tot radicale innovaties te komen. Daarbij draait het volgens haar om connect (voor inzicht), convert (voor vertaling en realisatie) en collaborate (voor samenwerking en co-creatie).
Stilstand is achteruitgangUit het onderzoek komt ook naar voren dat 14 procent van de Nederlandse bedrijven serieus bezig is om hun business model ingrijpend te vernieuwen. 54 procent doet een beetje aan vernieuwing en maar liefst 32 procent van de Nederlandse bedrijven doet vrijwel niets vernieuwing van hun businessmodel.Eenderde van de Nederlandse bedrijven kiest blijkbaar voor een ‘stilstand is achteruitgang’ scenario. Dat is niet zo verstandig, vraag dat maar aan Kodak, Oad, Polaroid, Agfa, Digital, Selexyz, Saab of Free Record Shop. Het is zoals de CEO van Netflix zegt: "Bedrijven leggen meestal niet het loodje omdat ze te snel innoveren, wel omdat ze te langzaam innoveren."
New business models: gebasserd op de: Opkomst van de Sharing Economy (Social Sharing)
Er komen steeds meer initiatieven van ondernemers en particulieren die het mogelijk maken om tijd, kennis, producten en diensten te delen, vaak tegen een kleine vergoeding. Sommige van deze social sharing (peer-to-peer) initiatieven hebben grote impact op de traditionele sectoren.
Denk aan het Amerikaanse AirBnB waar mensen hun eigen kamer, appartement of huis kunnen verhuren als hotelkamer. Ze bepalen zelf de voorwaarden zoals prijs. Het voordeel voor de klant? Geen overnachting in een onpersoonlijke hotelketen, geen massatoerisme, maar een persoonlijke beleving, kleinschalig bij mensen thuis en vaak spotgoedkoop. In 2008 in San Fransisco gestart en nu wereldwijd actief met inmiddels meer dan 10 miljoen geboekte overnachtingen. De hotelindustrie wordt langzaam al een beetje zenuwachtig.
Snapcarr is een Nederlands initiatief waarbij mensen hun eigen auto aan kennissen of buurtgenoten kunnen uitlenen tegen een kleine vergoeding. Het is een van de vele nieuwe initiatieven op het gebied van 'carsharing' naast het vertrouwde Greenwheels. Waarom ook niet want de gemiddelde auto staat verreweg de meeste tijd stil voor de deur. De Nederlandse jeugd schijnt minder bezitterig te zijn dan de voorgaande generaties. Volgens onderzoek van McKinsey overweegt de helft van de jongeren een auto te delen (‘carsharing’) in plaats van te kopen. Ze hoeven niet zo nodig zelf een auto. Als ze er een kunnen lenen wanneer ze hem nodig hebben is het voldoende. Naast de economische crisis is dit een andere lange termijn trend waar de automobielindustrie zich zorgen over maakt.
De impact van dit soort nieuwe ontwikkelingen kan groot zijn. Eerder zorgden e-commerce initiatieven als Marktplaats.nl, Skype en Napstar (ook peer-to-peer) al voor ontwrichting van hele bedrijfstakken.

'Delen' deden we natuurlijk al wel, denk aan bibliotheken, speelotheken, kunstuitleen, carpoolen en de voedselbank. Maar dit was op relatief kleine schaal en vooral geinitieerd door organisaties en instellingen. Bij deze nieuwe Social Sharing initiatieven neemt de consument het heft in handen en door het gebruik van social media zijn impact, schaalgrootte en netwerkeffecten al snel veel groter.Een slim idee, een mooie website en wat media-aandacht en je hebt een leuke start-up te pakken. Maar let op! Voor continuiteit en een sluitend verdienmodel is echter meer nodig. Zo schat onderzoeksbureau MarketRespons de kansen voor het Nederlandse WeGo (auto-delen a la Snapcarr) niet hoog in, omdat uit hun onderzoek naar voren komt dat de meeste potentiele verhuurders niet staan te springen om hun bolide te verhuren aan buurtgenoten. Voordelen van Social SharingHet is niet zo raar dat veel van dit soort initiatieven goed scoren. Want peer-to-peer oplossingen zijn in het algemeen:
Persoonlijk (beleving)
Goedkoop en snel door het gebruik van internet (efficiënt)
Lucratief voor veel mensen (omzet, winst, bijverdienste)
Bieden producten en diensten op maat door het grote aanbod (maatwerk)
Betekenisvol (zinvol, goed doen, bijdrage maatschappij, voorkomen verspilling)
Maatschappelijk relevant want het sluit aan op de MVO-tijdsgeest van lokaal, klein en milieuvriendelijk
Vertrouwen is een cruciale factor als je spullen deelt. Nieuwkomers als TrustCloud, ConnectMe en Whytrusted springen in dit gat en verzamelen online data over het gedrag van deelnemers om daarmee een objectieve betrouwbaarheidsscore (‘trust score’) van deelnemers te kunnen laten zien. Daarnaast bieden websites soms aanzienlijke garanties om mensen over de streep te trekken. Zo heeft AirBnB een bedrag van € 700.000,- garant staan voor eventuele vernielingen of diefstal.
Social Sharing-initiatieven starten vaak vanuit maatschappelijk oogpunt, met een grote drive vanuit de oprichters, maar groeien vervolgens langzaam uit tot puur commerciële bedrijven. Onderzoeksbureau Forbes schatte voor 2012 een wereldwijde omzet in van 3,5 miljard met een jaarlijkse groei van 25%.
Community Economy (Community Sharing) in aantocht
De volgende stap is van de Sharing Economy naar de Community Economy. Denk aan de vele initiatieven om samen met wijkgenoten lokaal stroom te produceren en te delen. Zo wil in Rotterdam-Noord de vereniging Blijstroom door het lokaal produceren en collectief inkopen van energie ervoor zorgen dat energie ook op de lange termijn schoon en betaalbaar blijft.
In Utrecht wordt al anderhalf jaar gewerkt aan een Voedseltuin. Een tuin waar je samen met anderen je eigen groenten, fruit en aardappelen kan telen. Biologisch geteelde groenten, weten waar je eten vandaan komt, dat willen we tenslotte toch allemaal? De Voedseltuin zit tussen een volkstuin en een productietuin in. “De Voedseltuin staat open voor iedereen. U werkt straks twee dagdelen per week samen met anderen aan de productie van voedsel. Het deel van de opbrengst dat u nodig heeft voor eigen gebruik, is voor u. Alles wat over is, wordt verkocht.”, aldus de website.
De Prael is een social enterprise midden op de Wallen in Amsterdam. Meer dan 100 mensen met een psychiatrische achtergrond bestieren samen met de twee oprichters brouwerij de Prael. Wat aan de voorkant een klein cafeetje lijkt, blijkt bij binnenkomst een brouwerij, proeflokaal, winkel en flink café te zijn. Een brouwerij met biologisch, ambachtelijk gebrouwen bier met de namen van helden van het Nederlandse levenslied zoals Johnny, Heintje en Tante Leen.
In de Arnhemse wijk Klarendal brengen buurtbewoners hun zelf gemaakte vogelhuisjes, tassen of wenskaarten naar de pop-upwinkel Oogst. Wat ze ermee verdienen, mogen ze houden. Het is een idee van een dit jaar gestart bewonersinitiatief. Inmiddels verkopen meerdere bewoners en kunstenaars uit de buurt er hun zelfgemaakte waar. De winkel is vooral bedoeld voor mensen die langdurig uit het arbeidsproces zijn.
Elsendorp is een peeldorp met duizend inwoners. Eind jaren negentig ging het niet goed en moesten veel basisvoorzieningen sluiten. De bewoners kwamen in actie. De inwoners van het dorp namen voorzieningen rond zorg, ouderenwoningen, dagbesteding en zelfs een woningprogramma in eigen hand. In Elsendorp verlenen bewoners samen met professionals zorg aan ouderen. Zelfs de buurtwinkel is terug. De inwoners "runnen” het zelf. 75% van de dorpsbewoners is actief in het dorp. Ook het woningprogramma krijgt een impuls. Op initiatief van de inwoners van het dorp komt er een nieuwe woonwijk. De financiering van projecten regelen ze zelf, vaak zonder tussenkomst van de overheid.Bij het Broodfonds betalen de deelnemende zelfstandig ondernemers (ZZP-ers) elkaar een klein bedrag bij ziekte waardoor men geen peperdure arbeidsongeschiktheidsverzekering hoeft af te sluiten. Een belangrijk uitgangspunt is dat deelnemers elkaar kennen waardoor controle bij ziekte niet nodig is. Nieuwe deelnemers worden geïntroduceerd via een al deelnemend lid. Inmiddels zijn er 48 lokale Broodfondsen met meer dan 1500 deelnemers. Slechts een paar voorbeelden uit een reeks die de komende jaren steeds langer wordt.
Het draait om 'shared value'Managementgoeroe Micheal Porter heeft het over het creeren van 'shared value' als antwoord op het failliet van het kapitalistische systeem waarin het alleen draait om ikke, ikke, ikke en aandeelhouderswaarde. Het bedrijfsleven moet volgens Porter de lead nemen in het bij elkaar brengen van business en maatschappij. Shared value moet zorgen dat sociale en economische groei hand in hand gaan en op die manier zorgt voor een nieuwe periode van 'gobal growth'.
Gelegenheidswij en Samenredzaamheid
Trendwatchers hebben het in de Trendrede 2013 over ‘gelegenheidswij’ en ‘samenredzaamheid’. We gaan van IK naar WIJ naar SAMEN. Mensen gaan op zoek naar zingeving en een betekenisvol leven binnen de sociale verbanden waarin ze leven en werken. Mensen willen er toe doen en een schakel zijn tussen dat wat we doen en dat wat anderen daarvan merken. Simon Sinek zegt het zo: "People don't buy for what you do, but why you do it". Dat betekent steeds vaker samen aan de slag om een probleem op te lossen of iets op te bouwen of te ondersteunen.
In de Trendrede 2013 staat het mooi verwoord: De nieuwe wereld is er een van bijdragen in plaats van weghalen, van opwekken in plaats van onttrekken, van geven in plaats van nemen. We willen niet langer meer, maar beter. Delen is het nieuwe vermenigvuldigen. ....En nu maar hopen dat al die te veel verdienende topbestuurders en 'medeplichtige' commissarissen en raden van toezicht dat ook snel door hebben.
Net als de sharing-initiatieven zullen ook de community-initiatieven een steeds grotere impact krijgen op bestaande sectoren en traditionele bedrijfsmodellen. Hoogste tijd om met het management hier over van gedachten te wisselen op de jaarlijkse hei-dag!

Multi sided platforms: “het 1 is nodig voor de ander”. Facebook; mensen nodig (data) om adverteerders te trekken. Google: zoekers nodig om data te creeren en dus adverteerders te trekken.
‘Free’ als business model: Skype, Spotify; freemium, eerste zoveel mogelijk mensen verleiden om ze daarna een abonnement aan te bieden. ‘Bijten en het haakje’. Net als Nespresso en Gillette.
Open business modellen: Lynux, open source. Wikipedia, Intrasurance. ‘Klanten, vertel mij wat we moeten doen, help ons.’ Zo creëren ze waarde, door klanten mee te laten werken aan hun product = goedkoop.
De nieuwe economie dus, over sharing, de deeleconomie. Deze 4 generieke businessmodellen worden momenteel gebruikt.
Uit onderzoek komen zeven kenmerken naar voren van nieuwe businessmodellen (NBM’en):
1. Vormen van coöperatief samenwerken als centraal beginsel. Ondernemen wordt dan
de kunst van het nieuwe samenwerken. Verbinden wordt in dat verband van steeds grotere waarde – sociaal en economisch.
2. Het bewust creëren van meervoudige waarde(n): het gaat om het streven naar een vorm
van evenwichtige waarden, zoals natuur, zorg, aandacht of geld.
3. Geld is niet langer het enige ruilmiddel. Ook tijd, energie of zorg kunnen daarvoor verdiend, ingezet of uitgewisseld worden. In het verlengde daarvan: de winst (meerwaarde)
delen met deelnemers.
4. Er ontstaat een economie op basis van behoeften en benutten daarvan (nu en later).
Om de tijdspanne tussen het nu verdienen en later nodig hebben te overbruggen, wordt
gewerkt met tegoedboekjes voor bijvoorbeeld energie, voor warmte, voor groente of voor
zorg.
5. Bezit (eigendom) van productiemiddelen staat niet langer centraal. Toegang hebben
tot is mogelijk veel belangrijker. Er wordt voortaan betaald voor gebruik, niet voor bezit.
6. Er wordt commitment voor langere termijn naar elkaar uitgesproken: als ik nu de zorg
verdien die ik pas over tien jaar zelf nodig heb, moet er sprake zijn van grote betrouwbaarheid in de relatie.
7. Euro’s zijn niet altijd meer nodig als ruilmiddel. Er kan ook gewerkt worden met alternatief ‘geld’, zoals tijd of punten.

Door de kracht van het netwerk is een groot aantal online Marketplaces ontstaan. De laatste jaren is er met name een groei in het aantal peer-to-peer Marketplaces.
Door de kracht van het online netwerk kunnen vraag en aanbod wereldwijd aan elkaar gekoppeld worden. Hierdoor is het aantal online Marketplaces sterk gestegen.
n de VS zullen de totale online retail verkopen tot 2017 jaarlijks met 10% stijgen, terwijl de verkopen via Marketplaces jaarlijks met maar liefst 22% stijgen.
Het bereik aan vraag- en aanbodzijde is een kritische succesfactor voor Marketplaces, net als de mogelijkheden om reputatie inzichtelijk te maken*.
Opkomst van de peer-to-peer-economie:

De omzet uit peer-to-peer platforms in 2012 wordt door Forbes geschat op meer dan 3,5 miljard dollar met een groei van 25% per jaar.
Verwachting van de toekomst:
Hoe groter de Marketplace, hoe groter de kans dat een consument vindt wat hij zoekt. In de retail blijven daarom enkele grote spelers over. Maar is er ook ruimte voor “local heroes” die zich sterk richten op lokaal vraag en aanbod. Grote internationale partijen kunnen moeilijk inbreken in dit netwerk, omdat het internationale deel van het netwerk lokaal weinig toegevoegde waarde biedt.
Ook retailers herkennen de kracht van online Marketplaces; inmiddels is zo’n 44% van hen aanwezig op een Marketplace, bijvoorbeeld eBay of Amazon.

Peer-to-peer Marketplaces als AirBnB kunnen in hun groei geremd worden door beperkende regelgeving. Het succes van deze Marketplaces hangt dus af van overheden om wetten aan te passen.
Door het succes van crowdsourcing platforms zijn deze here to stay. Nederland is hierin voorloper met de grootste dichtheid in crowdsourcing platforms ter wereld.
Ook peer-to-peer platforms zoals Prosper blijven groeien, waarbij online reputatie een belangrijke factor wordt in het bepalen van het risico, zie bijvoorbeeld Lenddo.
Ernst & Young schat dat peer-to-peer lending in de komende drie jaar zal groeien tot vijf keer de huidige grootte
Prijsconcurrentie neemt toe. Onderscheid op prijs wordt daarom moeilijker.
De klantervaring, gevoed door kennis over de klant, wordt dé onderscheidende factor.
Toenemende verticale integratie richting het business model Brand direct-to-consumer. Met
Andere woorden: Generic Resellers zullen steeds vaker eigen merken voeren.
Door de toegenomen transparantie wordt de concurrentie op prijs en service steeds heviger. Inmiddels investeert maar liefst 94% van de online shoppers tijd om de laagste prijs te vinden*. Zowel het bieden van een lage prijs als het leveren van optimale service vereist inkoopkracht. Hoe groter de reseller, hoe meer macht hij heeft om lage prijzen te eisen. Inkoopkracht is daarom de kritische succesfactor voor Generic Resellers, waardoor enkele grote internationale spelers de markt zullen domineren.
Ondanks de toenemende concurrentie op prijs blijven ook andere factoren belangrijk. Bij slechts 1/3 van de consumenten is prijs (vrijwel) altijd doorslaggevend. Slimme Generic Resellers onderscheiden zich dus (ook) op andere vlakken. De klantervaring, gevoed door kennis over de klant, wordt dé onderscheidende factor.
Onderzoek door IBM laat zien dat de meerderheid van de consumenten gekend wil worden door de aanbieder. De consument verwacht dat de retailer op de hoogte is van zijn voorkeuren. De meerderheid van de consumenten is zelfs bereid om gemiddeld 20 minuten te besteden om kennis over zijn of haar behoeften aan de retailer over te dragen. In ruil hiervoor verwacht de consument natuurlijk een relevant, gepersonaliseerd aanbod*.
Het introduceren van een eigen merk, en dus de introductie van het business model “Brand direct- to-consumer”, biedt een veel gekozen uitweg onder de prijsdruk.
De nadruk zal liggen op online voor dit business model, omdat de breedte van het aanbod niet offline kan worden geboden.
Ook laat onderzoek van IBM zien dat consumenten in alle productcategorieën binnen retail steeds minder loyaal zijn aan fysieke winkels.
Fysieke winkels zullen meer gericht zijn op het ervaren van producten en ophalen/retourneren (hybrid shopping) en bieden daarmee toegevoegde waarde waar een deel van de consumenten voor bereid is te betalen. Dit biedt kansen in concurrentie tegen (buitenlandse) pure players. Maar ook pure players experimenteren met fysieke winkels. Traditionele retailers moeten snelheid maken met het creëren van een unieke omni channel ervaring, voordat ze worden voorbijgestreefd door pure players die offline winkels openen.

oor de complexiteit en moeilijke vergelijkbaarheid van producten is Generic Reseller een lastig business model in de financiële sector. Kleine Generic Resellers, zoals financieel adviseurs, hebben niet voldoende inkoopkracht om lage prijzen te bieden en hebben daarom steeds meer moeite om hun toegevoegde waarde te bewijzen ten opzichte van Brands direct-to-consumer en Specialist Resellers. Dit wordt versterkt door het provisieverbod, waardoor het voor consumenten transparant wordt hoeveel zij betalen voor advies.
Daarom is de verwachting dat ook in deze markt slechts enkele grote spelers over zullen blijven.

Specialist Resellers hebben vaak een beperkter aantal producten dan Generic Resellers (hoewel de diepte van het assortiment in sommige gevallen toch tot een grote hoeveelheid producten kan leiden) en kunnen daardoor zowel online als offline bestaan.
Om offline de volledige diepte van het assortiment te kunnen bieden is de verwachting dat grote belevingscentra rondom één onderwerp zullen ontstaan, in navolging op de Amerikaanse trend.
Doordat grote Generic Resellers een steeds breder en dieper assortiment gaan voeren, moeten Specialist Resellers op zoek naar nieuwe manieren om toegevoegde waarde te bieden. Specialistische kennis blijft hierin belangrijk, maar er ontstaan daarnaast ook veel gemaksservices die zich vooral richten op de bovenkant van de markt.
De opkomst van 3D printen zal met name een rol spelen bij het produceren van kleine, maar dure producten, zoals protheses, onderdelen van elektronica, juwelen etc. Hoewel de verwachting is dat 3D printen in 2020 nog niet mainstream gaat worden, kunnen specialisten in deze productcategorieën wel succesvol zijn met deze nieuwe productietechniek.
Specialist Resellers in de travel sector krijgen vanuit twee kanten concurrentie:
• Social media nemen steeds meer de rol van het vinden van nieuwe bestemmingen en unieke ervaringen over. Daarnaast zorgen social media ervoor dat consumenten ervaringen van gelijken kunnen vinden, iets wat een specialist moeilijk kan bieden. Onderzoek bevestigt dat de rol van social media in de informatievoorziening binnen de reisbranche steeds belangrijker wordt.
• Reizigers willen geen kant-en-klare reizen meer, maar vrijheid en keuzemogelijkheid. Er ontstaan daarom steeds meer online Marketplaces die toeristen met lokale gidsen en reisorganisaties verbinden. Consumenten kunnen hierdoor zelf hun reis samenstellen.
De verwachting is dat hierdoor het aantal Specialist Resellers zal blijven afnemen.
Het aantal merken dat direct aan de consument verkoopt blijft stijgen door:
• Vraag van consumenten die weten welk product of dienst ze willen.
• Behoefte van producent aan sterkere klantrelatie en klanteigenaarschap.
Hierdoor verandert de rol van retail partners: van transactie en service naar alleen service. Succesvolle merken slagen in:
• Het bieden van een totale merkbeleving, in plaats van alleen een product.
• Het onderhouden van langdurige klantrelaties.
Gesteund door snelle groeimogelijkheden ontstaan er veel nieuwe merken.

De verwachting is dat het aantal fabrikanten van consumentengoederen dat direct aan de consument gaat verkopen in 2013 met 71% is gestegen, van 24% in 2012 naar in totaal 40% van alle fabrikanten dit jaar*.
Aan de andere kant verwacht 67% van de consumenten dat zij in de toekomst direct bij de fabrikant gaan kopen*. Retailers besteden ook steeds meer service uit aan de fabrikant om de eigen marges hoog te houden. Voor de consument is het dan ook een logische stap om met hun servicevraag direct naar de fabrikant te gaan.
Door toenemende kanaalspecialisatie is er een trend richting ontbundeling van verschillende elementen van de klantrelatie. Het sterkste onderscheid wordt gemaakt tussen verkoop en distributie, maar ook service en onderhoud kunnen door verschillende partijen worden geleverd. Merken zullen meer direct gaan verkopen, maar dit hoeft daarom niet te betekenen dat de Generic- of Specialist Reseller hier geen rol meer heeft*. 65% van de retailers geeft aan graag als pick-up locatie te fungeren voor orders die online bij het merk zijn geplaatst.
71% van de retailers geeft echter aan dat zij minder zullen afnemen van een merk dat directe verkoop volledig zelf regelt. 35% geeft aan zelfs volledig te stoppen met de inkoop van de producten van het merk of zo min mogelijk in te kopen. Houd als merk daarom rekening met de reactie van de reseller op directe verkoop.
Succesvolle merken slagen erin om een totale merkbeleving te creëren die veel verder gaat dan het fysieke product. Zij bieden (digitale) services die ervoor zorgen dat het merk verweven wordt in het dagelijks leven van de klant. Zo wordt de loyaliteit van klanten verhoogd. Enerzijds willen ze niet weg vanwege de extra services en anderzijds kost het ook meer moeite om naar een concurrent over te stappen.
Een branded utility is één van de mogelijkheden om merkbeleving te creëren. Vaak ondersteund door investeerders ontstaan nieuwe merken die de markt met nieuwe concepten bestormen. Doordat zij de kracht van het internet benutten om snel te groeien, kunnen ze snel marktaandeel winnen van bestaande merken.
Binnen de travel branche is directe verkoop aan de consument eerder ingezet dan in de retail en finance sectoren. De travel branche heeft daarom een voorsprong met betrekking tot het creëren van een unieke merkervaring en direct contact met de klant. Succesvolle merken specialiseren zich steeds meer in het verbinden met de klant.
Hoewel de reisbranche voorop loopt in het creëren van sterke klantrelaties, is gebleken dat loyaliteit van consumenten beperkt is tot de voordelen die ze kunnen krijgen.
Het creëren van vertrouwen (bijvoorbeeld door servicegaranties, prijsgaranties of beoordelingen), een persoonlijke benadering en een speciale behandeling van klanten hebben een positief effect op loyaliteit in de reisbranche.
Steeds meer direct contact, tussenpersonen verdwijnen. Banken en verzekeraars slagen er onvoldoende in om vernieuwende services te bieden, dus ontstaat er als het ware een laag over deze partijen heen, met start-ups die wel die vernieuwende services bieden. Grote banken en verzekeraars lopen daardoor het risico om te verworden tot een back-office voor nieuwe bedrijven en dus het contact met de klant te verliezen.
Consumenten zijn steeds minder loyaal en het verschillend aantal banken dat zij gebruiken neemt toe.
Steeds meer consumenten overwegen te wisselen van bank, de belangrijkste driver hiervoor is prijs.
Ook binnen finance is het onderhouden van klantrelaties dus een belangrijk aandachtspunt.

Leuk die nieuwe economie, die nieuwe business modellen. Maar hoe gaan wij er nu voor zorgen dat we het business model van Fitland gaan veranderen zodat het past bij deze tijd. Zo denk je OUT OF THE BOX.

Dan, een aantal tips:
Tip 1: Leg de focus op onderscheidend vermogen
Wanneer de focus op onderscheidend vermogen gelegd wordt, worden organisaties eerder succesvol. Uit het onderzoek blijkt dat 82% van de onderscheidende bedrijven succesvoller is dan hun collega-bedrijven binnen de sector. Succesvol is hier gedefinieerd aan de hand van 10 parameters zoals behalen financiele doelen, het merk en de mate waarin klanten trouw zijn.
Tip: creëer onderscheidend vermogen, want onderscheidende organisaties creeren een sterkere positie in de markt. Met als voordeel het kunnen vragen van een prijspremium en het opbouwen van een sterker merk. Wanneer je onderscheidend vermogen creëert houd dan rekening met een aantal zaken:
Vergeet je core-business niet, want wat heb je eraan als mensen je wel kennen, maar niet weten wat je doet of levert?
Wat wil de klant? Het onderscheidend vermogen moet wel samen gaan met de behoefte van de klant. Let op: hiermee bedoel ik zeker niet dat het in de markt getest moet worden. Er zijn genoeg producten die succesvol zijn ondanks dat onderzoek aangaf dat het niet zo zou zijn. En er zijn natuurlijk ook voldoende bedrijvcen succesvol die juist niet naar de klant luisteren, maar wel perfect weten waar de behoefte naar uitgaat.
Communiceer wat je anders doet dan anderen. Je klanten moeten namelijk wel weten wat je onderscheidend vermogen is. En anders communiceren is geen doel op zich en hiermee bedoel ik ook zeker niet grootschalige campagnes. Alle contacten moeten kloppen. Een grote servicebelofte communiceren en deze niet waarmaken is nu eenmaal zinloos bij een lange-termijnstrategie.
Tip 2: Laat het bekende los (verlaat de kudde)
Een speciaal item in het onderzoek waren de struikelpunten bij de formulering en realisatie van een ondernemingsstrategie. Hieruit blijkt dat vasthouden aan het bekende centraal staat in 2012. Maar liefst 40% van de bedrijven ziet het vasthouden aan het bekende als grootste uitdaging bij het formuleren van een ondernemingsstrategie. Het lijkt erop dat de heersende onzekerheid bedrijven ertoe drijft zich vooral bezig te houden met alles wat onder de eigen beheersing valt.
Tip: zorg dat je deze valkuil ontloopt. Neem de tijd om afstand te nemen van je bestaande strategie en businessmodel. Voldoen deze nog? Of is het tijd om deze te herzien? Nu afstand nemen zorgt voor de ontwikkeling van onderscheidend vermogen in de toekomst.
Tip 3: Denk buiten je industrie, kijk naar succesverhalen uit andere branches (voorbeelden andere landen, andere sporten en de deeleconomie)
Maar liefst 30% van de succesvolle organisaties kijkt naar succescases uit andere sectoren bij de strategieformulering. 14% altijd en 17% vaak. Het kijken naar succesverhalen uit andere branches één van de succesfactoren is om een succesvol bedrijf te worden.
Tip: kijk naar andere branches. En ik geef toe, het is preken voor eigen parochie, maar het wordt wel bevestigd in het onderzoek. Transsectoraal innoveren neemt steeds meer in belang toe. Trap dus niet in de valstrik dat de oplossing waarmee je je kunt onderscheiden te vinden is in je eigen sector. Wanneer je concurrent de grote inspiratiebron is, blijf je erop lijken. Niets mis mee als dat je doel is, wel als je onderscheidend vermogen belangrijk vindt.
Tip 4: Leg de strategie helder vast (value proposition)
57% van de succesvolle bedrijven heeft de strategie helder binnen de organisatie vastgelegd. Niet succesvolle organisaties hebben de strategie vaak niet vastgelegd (23%) of deels (42%). Hieruit blijkt dat het vastleggen van de ondernemingsstrategie een belangrijke voorwaarde is om succesvoller te worden. Zo werk je naar het doel toe en wordt duidelijk met welke middelen deze strategie behaald kan worden.
Tip: alleen praten verandert de wereld niet. Leg de strategie daarom vast. En wel op zo’n manier dat er ook mee gewerkt kan worden. Niemand leest een strategierapport van 50 pagina’s, ook al beweert men van wel. En mocht het kloppen, dan is het waarschijnlijk de strateeg die het leest. En laat dat nu meestal niet degene zijn die ermee moet werken. Zorg daarom dat de strategie begrijpelijk en leidend geformuleerd is. Iedereen moet er zin in hebben en eraan willen bijdragen. En niet verwonderlijk toch dat een saai, tot in details uitgewerkt document dit niet bereikt.
Tip 5: Zorg voor actie (durven anders zijn)
Wanneer een bedrijf dan toch een strategie heeft gekozen, blijkt operationele drukte het grootste struikelpunt te zijn bij de daadwerkelijke uitvoering (63%). Daarnaast gaven bedrijven aan niet genoeg capaciteit en middelen beschikbaar te hebben (34%) en de strategie niet SMART geformuleerd te hebben (23%). Dit patroon moet doorbroken worden. Een strakke planning moet worden opgesteld en tijd en middelen moeten beschikbaar worden gesteld om de strategie ook daadwerkelijk te realiseren.
Tip: een strategie opstellen voor de bureaula is zinloos. Misschien best leuk als tijdverdrijf, maar je verandert pas van koers als het roer ook echt omgegooid wordt. En dit lukt niet alleen door hierover uitgebreid te vergaderen binnen het managementteam, maar juist door mensen die bij de uitvoering betrokken zijn aan de slag te laten gaan. Een klant heeft namelijk niets aan wat in vergaderingen besproken wordt. De illusie dat veel vergaderen leidt tot verandering gaat bij sommige organisaties helaas nog steeds op. Doen, fouten maken en experimenteren is de enige weg naar succes.
Prima dat out of the box denken maar hoe gaan we nu precies aan de slag om een nieuw Business Model te realiseren? En uiteindelijk de aanpak die we kennen: de double diamond / design thinking. “Strategie moet je doen.”
Design Thinking. Een belangrijk instrument voor innovatie en verandering voor bedrijven de komende jaren. Het blijft echter lastig de voordelen van Design Thinking zichtbaar te maken door de experimentele opzet en het ontbreken van een lineaire aanpak. En die voordelen wil je juist helder hebben om het effect van Design Thinking te kunnen voorspellen voor klanten. Wat is precies die toegevoegde waarde van Design Thinking?
Hoewel al in 1991 het welbekende design & innovation consultancy IDEO met de methode centraal staat in een Amerikaanse tv-show, lijkt het gedachtegoed nu pas echt omarmd te gaan worden door bedrijven en creatieve bureaus. Het ontbreken van een heldere definitie maakt de discussie over dit onderwerp niet makkelijker.
Wat is het ongeveer? Design Thinking, zoals het begrip zelf al aangeeft, gaat over de manier van denken. Het is een aanpak om problemen op frisse manieren te formuleren en originele en creatieve oplossingen te bedenken gebaseerd op kennis van menselijk gedrag. Design Thinking is niet gebonden aan een stapsgewijze methode en benadrukt meer cognitieve flexibiliteit; open, vooruitkijkend en terugblikkend, met oog voor de behoefte van de mens. Dit alles om betere klantervaringen en dienstverleningen te bieden. Hoewel het geen vastomlijnd proces is, bevat het wel een aantal herkenbare ingrediënten: experimenteren, prototypen, leren van fouten, verbeteren, samenwerken en kennis van menselijk gedrag.
Als je Design Thinking structureel in je organisatie wilt invoeren, hoe pak je dit dan aan? Hoe train je medewerkers om Design Thinking toe te passen? En hoe leg je deze dynamische werkwijze en het effect uit aan klanten? Design Thinking wordt deels overgedragen via kennis, maar ontwikkelt zich vooral door middel van de praktijk, met vallen en opstaan, door directe ervaringen. Het succesvol invoeren van Design Thinking in de gehele organisatie is sterk afhankelijk van de medewerkers om deze manier van denken te herkennen, te omarmen en hierin te groeien. Laat bijv. een select team van mensen in de organisatie met Design Thinking experimenteren en stimuleer ze om resultaten en ervaringen in de organisatie te delen. Dit geeft anderen de mogelijkheid te observeren en zich mentaal te inspireren om ook Design Thinking toe te passen.
De waarde van design thinking voor klanten zit in de kritische houding van het toeleverend bedrijf of creatief bureau om huidige denkpatronen en doelstellingen van klantprojecten aan de tand te voelen en visies, ideeën en scenario’s voor te stellen die op slimme en creatieve wijze verbetering teweegbrengt. Dit is niet het werk van een individu, maar is de bijdrage van de groep. De visie, het idee of scenario wordt getoetst bij verschillende mensen, door erover te praten, ideeën in beweging krijgen om verschillende aspecten te onderzoeken. Op deze wijze wordt de Design Thinking aanpak van het toeleverend bedrijf of creatief bureau direct van waarde voor de klant: nieuwe, verfrissende concepten.
Wat Design Thinking met name onderscheidt van andere innovatiestrategieën is de mensgerichtheid. Wat hebben mensen nodig? En dan niet vanuit marketingperspectief (traditioneel: de vraag waar mensen behoefte aan hebben en het bestaande product verbeteren). Henri Ford gaf begin vorige eeuw dit al aan: “If I had asked my customers what they wanted, they'd have said a faster horse.” Het is meer antropologisch (observeer mensen in hun omgeving om hun leven te begrijpen en latente behoeften te ontdekken). Hierdoor heeft Design Thinking – naast het ontwikkelen van totaal nieuwe producten - ook de kracht om bestaande producten een nieuwe vorm of betekenis te geven. Dat leidt tot het aanspreken van nieuwe doelgroepen of markten. Denk aan het product Five Fingers (hardloopschoenen die er uitzien als handschoenen voor je voeten) van Vibram. Deze Italiaanse producent van rubberen zolen maakte de gedachtesprong van ‘de menselijke voet maximaal ondersteunen bij het sporten’ naar ‘laat voeten op een meer natuurlijke en vrije wijze bewegen zoals bij het lopen op blote voeten’. Dat voelt veel fijner! Het resultaat is de grappig uitziende “teensneaker” die zeer succesvol is.
De waarde van Design Thinking zit in de aanpak van het creëren van nieuwe kansen. Kenmerkend hierbij is de mensgerichte benadering. Zeker in deze tijden van crisis een zeer welkome benadering om de business van klanten in beweging te brengen!

Na je value proposition wil je checken of je wel onderscheidend genoeg bent. Deze invulling is daarvoor.
Invullen maar:
1. Wat ga je wegnemen, elimineren met je nieuwe business (eliminate). Welke bestaande zaken in de markt.
2. Wat ga je niet wegnemen maar ernstig terugdringen in de markt (reduce)?
3. Wat ga je doen laten toenemen in de markt (raise)?
4. Wat ga je creeeren in de markt? (create)
Deze oefening moet inzicht geven in de aannames die je doet voor je nieuwe business die misschien wel helemaal niet waar zijn of die nmog verder onderzoek vereisen. Deze oefening is om een laatste check te doen of de essentiele zaken uit je externe analyse wel kloppen.
Laat studenten hun aannames (assumptions) opschrijven, laat ze een prioriteitenlijst maken welke aannames het meest en minst relevant zijn voor eht slagen van hun business idee.
LAat de studenten opschrijven wat ze gaan doen om te checken of deze waar of onwaar zijn.
Terug naar de value proposition: Laat de studenten het volgende opschrijven:
Welke 3 voordelen levert jouw idee op? (focus van je value proposition = waardepropositie)
Hoe ga je deze voordelen naar je klant brengen? (channels)
Wat zijn de makkelijkste en goedkoopste kanalen om dat te doen?
Hoe ga je je klanten betrokken houden, relaties met ze aan? (consumer relationships)
Wat is je verdienmodel?
Laat de studenten nadenken over de beste manieren om geld te verdienen. Let op! Denk out of thje box. Denk niet alleen in verkopen maar ook in verhuren!
Door het maken van een ‘book cover’ laten de studenten zien dat ze hun business idee kort en krachtig is. Ze mogen tekenen en tekst gebruiken maar het moet op de cover passen en anderen moeten snappen waar het boek over zal gaan.
Beter goed gejat dan slecht verzonnen. Laat de studntwen op papier zetten waarom ze dit business idee hebben bedacht, wat ze geïnspireerd hebben. Dit is hun fundament.
