I discovered a pattern where in-stocks were lower early in the week, gradually improving by Friday, but still not meeting expectations. Compared shelf facings to average wkly sales. Since weekend sales account for at least 30% of total, I surmised that there wasn’t enough holding power on shelf to maintain in-stock through the weekend and early week. I wrote a safety stock policy to keep at least two units on the shelf. This increased order quantities and provided a buffer for high weekend traffic. Within 3 wks, in-stock had improved from 93% to 98%.

I checked MABD and Fill-Rate compliance, which were fine. I then compared store level DDs against actual POS. Found discrepancies. Built store groups where forecast was 20% +/- actual sales. Product wasn’t in the right place. Too much was going to stores that didn’t sell through fast, and not enough to those that did. (Store level forecast inaccuracy). I wrote a DPF policy in CPFR to open the max update window on stores that were under forecasted; wrote policy to open the min update window on stores that were over forecasted. Within 6 weeks, in-stock had improved and weeks of supply had gone back down to a reasonable level across the board.

In-stock was starting to suffer and lost sales were growing. I reviewed the situation with my factory. Learned that orders had been coming in over forecast, and we had run short on product. I discovered that a competitor item had gone off rollback rollback causing demand for our item to unexpectedly spike. I adjusted internal forecast to compensate for the additional sales. When product supply caught up, I wrote a DPF policy to quickly get stores back in-stock. Within 4 weeks stores were catching up, fill-rate had improved and we were capitalizing on the sales opportunity.

I pulled MABD & Fill-Rate query to identify which DCs were getting late loads. Determined carrier using HOST system. Checked for accurate lead times. Verified that orders were bring called in for routing by our factory on time. I uncovered two problems. Most of the late arrivals were occurring on the east coast. Also, one carrier in particular stood out as having more late loads. Since loads are collect and go through centerpoint, the only option is to add lead times. Also, I provided report documentation to customer’s traffic on the carrier with consistent late performance. Increasing lead times improved MABD compliance. But, as a collect supplier, we had no control over carrier assignment. So, we keep customer’s traffic apprised of these situations.

I put together a plan whereby DC inventory was ramped up prior to the promotion to avoid outs. Also GO orders were broken into multiple flows so that stores would receive product earlier, but at the same time wouldn’t be overstocked. Consistently experiencing DC outs right before promotions on warehouse items. These were difficult to backfill because of large promotional orders that also needed to be shipped into the stores. I checked SSO quantities and determined that stores were slated to receive plenty of product, but they could not see these on order quantities prior to events. This plan nearly eliminated DC outs prior to promotions and gave the stores more time to prepare for events. It also eliminated increased internal labor costs associated with having to backfill DCs that had been pulled out of stock.
