21. 專案前置作業與問題
• 與韓國大會雙方間溝通不良，商店使用地點與設備使用情形有不斷更改的情形。
• 透過UPS進行國際物流，不熟悉國際貨物報關程序，以致貨物延遲2天寄出台
灣，延遲2-3天抵達會場。
• 不熟悉國際物流應注意之貨品項目，以致貨物於海關處扣查多天，延遲抵達會
場，以及預期以上的關稅金額。
• 開設電商平台希望分散現場流量，但曝光時間較晚，線上詢問度不高。且有跨
境刷卡問題與第三方驗證問題，快閃商店應降低客戶購物的流程數目，提供消
費者友善介面。

22. 專案後檢討與建議事項
• 韓國固城檢討會議 2019.06.05
• 團隊內溝通意見交流需加強，建議PM將資訊下放，避免團隊內資訊不對等，以致團隊效率不彰。

• 部分前置作業應在國內完成，部分用品可在當地取得不必透過物流，降低成本也避免過關問題。Ex :
文具與衛生紙。(Member 2)
• 商品開發與店舖規模，應參考大會提供之參賽人數與過往賽事人均消費額。控制商品數量、品項能
降低成本；控制店鋪規模可以降低隱藏成本。(Member 3)
• 建議PM要舉辦行前會議，告知專案細項與進度，使彼此得以互相協助。折扣計畫與退場機制都應事
前準備妥，並事先與團隊溝通什麼時間點應採取何種行動。Ex : 情境模擬、上架下架、顧客退換貨
詢問、教育訓練等。 (Member 4)
• 服飾類商品過多、女性與孩童尺寸不足、應增加 IRONMAN Logo 放置正面的款式、單價過高、商
品條碼應在國內提早印製完成、銷售狀況與策略的即時反應與處理過慢，發現營業狀況不如預期時

騎自行車，跑步”，恐龍已經開裂並逐漸消失。 很明顯，這件襯衫的印花質量非常便宜，所以我覺得自己因為花了這麼多錢而被扯掉了。
