Guaranteeing the commercial success of an innovation is a key challenge across industries. In fact, a surprisingly high percentage of companies initiating a radical innovation – i.e. an innovation which consists of a novel technology bringing novelty to the market - fail to convert them into commercial success. In this presentation, I look at some examples of successful and unsuccessful launches across various industries to explore and uncover what it takes to take innovation all the way.
Although different industries require different approaches to innovation commercialization, we observe that the barrier to success often is not a failure in technology but the reliance on a commercialization strategy that is not sufficiently innovative. To fuse both the technology/science side and the innovative market perspective, a grassroots innovation process – in which innovation is generated bottom-up with support, however, of top management – is a good approach. Following such a process allows companies to find the “sweet spot” which is a combination of matching an unmet customer need with a great solution and a profit generating strategy.
Successful companies have in common that they identified the right commercialization strategy for their innovations. To achieve this, three steps in successful commercialization are essential. First, developing a solid hypothesis on the market through observation of customers: Customer intimacy -instead of customer surveys- is the key to success here. Dropbox, PatientsLikeMe, and Tesco are good examples of how a market hypothesis through observing the customer led to a successful innovation. Second, experimentation (on a limited scale) to validate that hypothesis early on. Experiments are the best way to find out whether your solution could be effective for your customers. Third, finding a matching business model: pricing and costing is an essential part of the innovation process and not just the job of specialists. Throughout these 3 steps, learning and adapting are key in becoming successful as you can be sure that you will not execute according to the plan. You thus need to prepare for failure in innovation because otherwise, you are probably not innovative enough.

Welkom bij een van onze webinars voor het boek kiezen voor winst. In deze webinar wordt toegelicht hoe Tesla de autobranche heeft gerevolutioneerd.
Het formuleren van een heldere lange termijn visie is belangrijk voor bedrijven die ook in de toekomst succesvol willen blijven ondernemen. Jeff Bezos, CEO van Amazon, staat bekend als een zeer uitgesproken voorstander van het lange termijn denken. In een bekende quote, geeft Bezos aan dat een langere tijdshorizon leidt tot minder concurrentie aangezien er maar weinig bedrijven zijn die het aandurven om een tijdshorizon van 7 jaar te hanteren in plaats van de gebruikelijke 3 jaar.

Het merendeel van de bedrijven heeft een langetermijnvisie geformuleerd, echter men worstelt veelal met het uitvoeren van deze visie. Deze worsteling wordt enerzijds veroorzaakt doordat men naast het realiseren van de langetermijnvisie ook op korte termijn moet overleven. Anderzijds, wijken bedrijven veelvuldig af van de geformuleerde doelstellingen dit fenomeen wordt ook wel ”mission creep” genoemd.
In deze webinar staan we stil bij Tesla, een uitstekend voorbeeld van een bedrijf dat goed op weg is om haar langetermijnvisie te realiseren.
Elon Musk richt, na de nodige start-up ervaring te hebben opgedaan met andere bedrijven, in 2003 Tesla op (met JB Straubel, Martin Eberhard, Ian Wright en Marc Tarpenning). Musk heeft sinds de oprichting van Tesla een helder doel voor ogen: een volumespeler worden.
In 2008 lanceert Tesla haar eerste auto: de Tesla Roadster. Tesla is op dat moment niet in staat tot een langetermijncommitment als eigen productiecapaciteit. Dus koos men voor een kortetermijncontract met Lotus dat de Roadster tot 2012 voor Tesla zou bouwen. Het chassis werd gebaseerd op de Lotus Elite. Voor de batterij begon het een langetermijnsamenwerking met Panasonic, dat Tesla industriële lithium-ionbatterijen leverde waarmee de Roadster een autonomie kreeg van ongeveer 400 kilometer.
Met de Roadster verwierf Tesla de status van premiumwerf, wat verder lanceringen op de lange termijn kon ondersteunen. Deze premiumpositie, met de bijbehorende hoge marges, was essentieel voor Tesla om op de korte termijn te kunnen overleven, zonder de langetermijndoelstelling uit het oog te verliezen.
Musk ontdekte ook een dilemma tussen korte en lange termijn bij autodealers. Enerzijds zien autodealers dat hun bedrijfsmodel op de schop moet. Een autodealer verdient immers meer aan service na de verkoop, dan aan de verkoop van de auto zelf. Maar moderne auto’s hebben steeds minder onderhoud nodig en elektrische auto’s nagenoeg geen. Hierdoor valt de belangrijkste inkomstenbron van de dealers op lange termijn weg. Op de korte termijn hebben dealers deze service-inkomsten nodig en zullen ze hun klanten dus steeds in een richting duwen van auto’s die meer onderhoud nodig hebben, waardoor de elektrische auto geen schijn van kans heeft bij kortzichtige dealers. Tesla ontsnapte aan dit dilemma op dealerniveau door zelf een commitment op de lange termijn te nemen via het uitbouwen van zijn eigen verkoop- en servicecentra.
Dan is het tijd voor het premiumsegment van BMW en Audi. Tesla lanceert het volledig elektrische Model S. Deze berline werd in 2013 en 2014 in de VS uitgeroepen tot beste auto van het jaar. Het Amerikaanse Consumer Reports Magazine gaf de Tesla S P85D een score van 103 op 100 en noemde het de beste auto die het ooit had getest.
Na de komst van de Model S en zijn ervaring met Lotus is Tesla ook klaar om zelf te produceren. Het maakt gebruik van de financiële crisis in de auto-industrie, om voor slechts 42 miljoen dollar
een leegstaande fabriek in Californië te kopen die voorheen werd gebruikt door GM en Toyota; een fractie van de nieuwwaarde. Tesla maakt de fabriek operationeel door productieapparatuur te kopen
van autofabrikanten die in zwaar weer verkeren, tegen een derde van de normale kosten (gemiddeld kost de bouw van een autofabriek in Noord-Amerika een miljard dollar).
Om zijn langetermijncommitment kracht bij te zetten, ontwikkelt Tesla samen met Panasonic in Nevada de grootste batterijfabriek ter wereld voor een totale investering van vijf miljard dollar.
Deze fabriek zal de batterijproductie op wereldschaal verdubbelen. Het stelt Tesla in staat zijn volume fors op te krikken.
In 2016 brengt Tesla de Model X op de markt: een middelgrote SUV. Ruim 27.000 klanten reserveerden het model reeds.
Eind september 2017 begint Tesla de levering van de Model 3. Met een prijskaartje van 35.000 dollar is dit model gericht op de volumemarkt, waar de BMW i3 zich reeds positioneert. Hierover had Musk het reeds tien jaar eerder, toen hij in 2006 aankondigde dat hij eerst sportauto’s zou bouwen voor de korte termijn, om op die manier op de lange termijn een betaalbaarder model te kunnen aanbieden. Een week na de start van de verkopen van Model 3, heeft Tesla maar liefst 325.000 reserveringen ontvangen voor levering ten minste achttien maanden later. Deze bestellingen zijn goed voor een potentiele omzet van veertien miljard dollar. Het is daarmee de succesvolste lancering van een nieuw product ooit.
Inmiddels is het aantal reserveringen opgelopen tot 400.000.

De opmars van Tesla is indrukwekkend. Het is het merk met het hoogste marktaandeel in elektrische voertuigen. Tesla heeft ondertussen een marktwaarde van 31 miljard dollar en de hoogste positie op de Forbeslijst van de meest innovatieve bedrijven. Sinds augustus 2010 steeg de aandelenkoers van Tesla met 1262%. BMW heeft een marktwaarde van zestig miljard dollar, iets meer dan het dubbele van Tesla. Met andere woorden, aandeelhouders geloven dat Tesla uitgroeit tot een absoluut succes, dat zelfs gevestigde en goed geleide autobouwers zoals BMW zal uitdagen. Hierop drijft de winst die Tesla boekt in aandeelhouderswaarde, die voorloopt op de boekhoudkundige winst.
