Without these, a car is not finished, and cannot be shipped or sold. When supporting one of the biggest auto manufacturers in the world meant migrating to DITA, a solution that supported publishing had to work right. It had to work the first time, and every time.

I am here today to run through the project I have completed recently to install a new component content management system in Edwards
Please feel free to stop me and ask questions, although there will be time at the end of the presentation for them as well.
Today I am going to run through…

In the vacuum solutions division, there are 24 authors in 7 locations across 5 countries
Use 3D CAD software but no link to the technical illustrations in manuals
Why did we start this journey?
Well…
One legislative change can force authors to update 12900 individual pieces of information.
This change took 1 author 3 months to complete
There had to be a better way
I started to look at what we were doing closer and realised that we are changing the same data across multiple manuals a lot and this seemed like a huge waste of time. I started to carry out research online and I attended conferences on content management to start gathering the information I needed.
It was at a conference that I came across Mekon…
I know that they are around because they are sponsoring this event, but I wanted to introduce them in this presentation because without their expertise, I know we wouldn’t have been able to get to this stage, in the timeframe that we did.
This is the process that we followed with Mekon to deliver this project
Sticking to the “road” theme for this presentation I decided to adapt the project plan slightly…
As you can see, the project had an ambitious timeframe of a year and this included the business case approval and the legal approval of contracts.
It all starts with a content audit

It actually turned out for our project that because I had realised there was a problem and because I had recently been promoted to global manager, I had already carried out a global audit of what we did and how we did it around the world. This meant that Mekon could sit and extract information from me and my report which saved a lot of time. The only area I didn’t cover was the interaction we had with providers and consumers of our content and so I arranged one-to-one meetings between Mekon and the managers of the departments we interacted with.
After the audit we received a report which showed several gaps in our processes to manage and maintain the content. I have listed a few of the biggest that we came across…
Lack of global process means that content is authored in different ways, using different tools throughout the business.
The administration and manual labour involved in managing content is excessive, requiring 2 people to manage content full time which is covered by the authoring community
Content is not effectively shared between engineers and writers, making writing content unnecessarily difficult.
Silo mentality – where we have authors working independently of each other creates inconsistency in the English content which in turn creates issues for all languages.
The report also showed us what the risks were that the gaps had created…
The report also looked at several options for Edwards on how we could plug the gaps and avoid the risks…
Ixiasoft was recommended tool by Mekon
However, SDL and Schema were tools used by Atlas Copco (our parent company) and so we had pressure to go down that route
All use XML, however Ixiasoft is built around DITA and this was not the case elsewhere in AC
We decided to go with the best fit for Edwards and chose Ixiasoft for the conference room prototype

Decision time...
We have done the research and gathered the facts, we investigated the solutions and found one that we believed will fit our business, and so now it is time to build the business case to gain approval for the investment that now needs to happen for the project and the solutions to go ahead.
Building a successful business case can be extremely hard depending on the management structure of your business but i would like to take you through a few of the things that i did in order to gain approval for the project.

Business case approved with a great sense of achievement but that was short lived as the next obstacle became obvious…
None of my team had seen XML before and so when I started to explain the project there were a lot of worried and confused faces in the room.
Explaining to authors that the mark-up is output independent. It needs to work as pdf, hardcopy and dynamic delivery on potentially any device.
This is a hard sell to people that have only used Word or unstructured Framemaker and so I wanted to take you through a few steps that I believe really helped get engagement from my team.
The project wouldn’t have been a success without the project champions and the buy in from the authoring community!
Choosing champions in the authoring community will ensure that you get buy in from them as well as their close colleagues
Choosing a champion on each site will ensure you see each area as important as the next. This is dependent on the scale of the project…I chose to start in the UK prove the system and then roll it out around the world and therefore I chose 2 authors from the UK.
I also added a champion in our US facility as I knew that the 2nd phase of the project I planned was to go into US and so including them in all of the decisions and training meant that rolling out to US will be easier.
You also don’t have to choose your lead authors depending on the size of your team. Your lead authors are the obvious choice but you know they are already committed in most cases and so choose people who either need more training or that show a keen interest in content management.
I decided not to pick any champions from outside of the department but in hind-sight this would have been a good way to increase the learning and knowledge of this system across the company. This is something I am looking to do as we move into the following phases of the project such as rolling this out within our service organisation to add value to the documentation that is created for them.
The feedback I gave came in different forms…
We held weekly workshops with the core team that eventually moved to monthly and this has continued because I obviously don’t want the teams going down different routes in this early decision making part of the project.
I held monthly meetings with my line management team
We held roadshow type meetings with the management and engineering teams at the sites affected by the pilot to allow for up front questioning of the decisions
Communication is planned for customers when our new web portal is functional so that they are aware that they will be able to access their content through the web rather than needing to find the manual whenever they interact with our product.

Structure worked quite well as learning was at a pace to suit everyone
Fundamentals being taught, no advanced training was given
Conceptual structure that allowed open discussion between the group led by expert from Mekon
Ixiasoft led the meeting to extract the information they required from us to enable them to create the system. We were refining the settings for us based on the decisions we had taken during the workshops.
Each scenario had an expectation of the outcome before the testing started and then we had an area to allocate the actual outcome.
When the testing was completed and the system had been approved the next step was to start using it....
We are now 9 months down the road since the ”go live” date and have several manuals generated from, and over 2000 topics in the system and more topics being added everyday.
The team are now used to the style of writing and the software used and are now challenging me with advanced techniques and better ways of working.
So with all things considered the project has been a success in Edwards and as more departments adopt the system that success will continue to grow over the coming years…However I didn’t want to make it seem as though this is easy as it has been a challenge for everyone involved with the project and with that in mind I wanted to share some of the obstacles we faced…

Difficult concept to understand if you have never come across it before and very difficult to ensure it has the correct terms included to describe all topics. Not enough knowledge here and we have now realised that we could really have done with an expert on the team.
Stylesheets – 9 months after go live we are still tweaking the stylesheet. We purchased a different output generator to enable us to have a lot more control over the output than by simply using the DITA OT, however, this brought its own problems by giving us more decision options.
Adding project management to my day job was a bigger task than I realised with a project of this scale
We needed an IA, admin, taxonomist but didn’t specify these at the start of the project and so we don’t have them now and authors are having to fill in. This project will lead to a step change in the way you do things and so role and departmental changes should also be captured up front.
Setup so that each role has a list of tasks to complete in the system so that you can keep writers writing!
Build a roadmap for the next 5/10 years early on as this will help you see the bigger picture…figure out the ideal solution and then look at the steps you need to take to reach that ideal and this will become the roadmap
Conduct a thorough survey of the content. The nature of this content will influence the functionality required. It is important not to lose sight of the content when selecting the content management system.
The system might not just need to grow in tech comms and may also need to be scaleable so that it fits other departments too.
Just coming back to the project plan I wanted to reiterate that moving to a DITA format is possible within a year and the project I led is testament to that. Even though there have been bumps in the road along the way we did overcome them to deliver a successful project and a new era for content creation and management within Edwards.
