Transformatie? Volg je de tovenaar? Of de profeet?
Organisatieverandering vraagt een
duidelijke visie en gedrevenheid.
Het succes valt vaak tegen, en in
ieder geval gaat het langzamer dan
gedacht.
Het kan anders; we gebruiken het
boek van Charles Mann als inspira-
tiebron. De profeet komt met heel
andere oplossingen dan de tove-
naar.
De aanpak van de tovenaar past bij
de taal van het management, maar
de taal van de profeet sluit beter
aan op de werknemers?
2. Transformatie, tovenaar of profeet?
Organisaties hebben te maken met steeds
sneller opvolgende veranderingen. Iedere transitie
lijkt tegen te vallen en sommige concurrenten doen
het anders?
Het boek “de tovenaar en de profeet” van Char-
les Mann vertelt over de twee heel verschillende manie-
ren om naar de circulaire transitie te kijken. In deze
brief probeer ik dat verschil te illustreren op een manier
die ook andere transities kan ondersteunen.
Toen ik een jaar of vijf was ging één van mijn
ouders in de winter vroeg uit bed om de kolenkachel
aan te steken. Mijn broertjes en ik kleedden ons aan bij
de kolenkachel waar onze kleren op een rekje al warm
waren geworden. Op school ging de kachel pas in okto-
ber aan en in april weer uit. Inmiddels zijn de meeste
mensen eraan gewend het hele huis altijd op kamer-
temperatuur te stoken; 18 graden of zelfs iets warmer.
Kantoren en winkels worden ook verwarmd en zelfs ‘s
zomers gekoeld.
Wanneer een verandering nodig is, zoeken we
oplossingen waarin de “winst” behouden blijft (de
tovenaar); dat zien we bij de energietransitie, maar
ook bij de belastingdienst, bij de hoogovens in IJ-
muiden, of bij de transitie in de landbouw en de ge-
zondheidszorg. Naar de profeet, die de evenwichti-
ge eindsituatie voor ogen heeft, wordt meestal niet
geluisterd.
De tovenaar verwarmt ons huis
Allerlei specialisten schieten te hulp. De
meeste mensen volgen iets van de discussies in de
media. Sommigen schaffen werkelijk zonnepanelen
aan, maar de meesten blijven in verwarring afwach-
ten.
Een warmtepomp installeren heeft pas zin wan-
neer eerst is geïsoleerd? Isoleren van bestaande hui-
zen is veel gedoe en de offertes spreken elkaar tegen.
De woningcorporaties slopen het liefst oude wijken om
direct goede nieuwbouw neer te zetten. De warmte-
pomp gebruikt meestal de buitenlucht, dus werkt het
slechtst in de koudste winterperiode. Dan is veel stroom
nodig; maar zonnepanelen leveren toch vooral ’s zo-
mers veel stroom? Begrijpt U het nog?
In geld uitgedrukt lijkt alles te werken, maar we
kunnen de zomerstroom toch niet bewaren? Het gevoel
klopt niet en de oplossing is vervreemdend van het da-
gelijks leven. Kunnen we de adviseurs vertrouwen? Of
heeft iedere adviseur een eigen belang?
De profeet doet het anders
De profeet begint heel anders. Het hele huis
van kelder tot zolder verwarmen is niet vol te hou-
den en ook niet nodig. En het is niet erg wanneer
we in de winterperiode een beetje aangepast leven,
zodat de seizoenen voelbaar blijven.
De profeet begint met een warmte-
pomp die volgens de tovenaar veel te
klein is. Het wordt warm in de woonka-
mer, maar om de rest van het huis war-
mer te krijgen moeten we isoleren. Je
voelt waar dat het meeste nodig is en je
voelt dat isoleren meteen helpt. Alle radi-
atoren vervangen? Of misschien beter
met luchtverwarming zoals in de auto;
met buizen en blaasopeningen? Een
beetje hulp van de tovenaar is wel nodig.
We weten nu ook hoeveel stroom
we gebruiken en we kunnen zonnepane-
len installeren, niet voor het geld maar
om de cirkel te sluiten. Iedere bewoner
heeft eigen keuzes gemaakt en een ei-
gen manier van leven gevonden.
Toepasbaar in uw organisatie?
Het verschil tussen de tovenaar en in de pro-
feet is principieel; het uitgangspunt is anders. De
tovenaar kan zijn werk goed verkopen doordat hij
met de bestaande uitgangspunten een grote, dure
stap vooruit maakt. De profeet wordt als klimaat-
drammer gezien wanneer hij vertelt, dat we even
gelukkig kunnen zijn met tienmaal minder. De pro-
feet gaat uit van een ver toekomstbeeld en maakt
dat direct voelbaar. Die pijn is niet prettig maar wel
nodig! Dat is de dagelijkse drijfveer om de reis te
kunnen maken.
Wat zou de aanpak van de profeet in uw organi-
satie betekenen? In plaats van ambitieuze projecten
verplaatst de profeet het einddoel naar de werkproces-
sen. Omdat nu de prikkel direct voelbaar is, wordt ook
de creativiteit van de organisatie ingezet. Geen abstrac-
te projecten met moeilijk meetbare resultaten, maar een
kronkelige weg van kleine en grote veranderingen die
elk een direct voelbaar resultaat geven.
Zouden de hoogovens in IJmuiden niet veel snel-
ler veranderen wanneer de gaskraan elke maand 1%
wordt dichtgedraaid? Zou de kastuinbouw niet veel
sneller omschakelen wanneer voor stroom en gas nor-
male prijzen worden betaald? De protesten in de ge-
zondheidszorg, de landbouw en het onderwijs zijn mis-
schien wel verklaarbaar als een allergie voor tove-
naars?
De conclusie
Een verandertraject kun je plannen en moni-
toren op de oude manier. Maar het kan ook anders.
Eerst lijkt dat te schuren met de managementge-
woontes, maar U zult zien dat het ook voordelen
heeft; het resultaat is sneller en beter.

prophet comes with solutions that
are very different from the wizard.
The wizard's approach connects to
language of management, but the
prophet's language is more aligned
with the employees?
4. Transformation, wizard or prophet?
Organizations have to deal with ever-
changing requirements. Every transition seems to
be disappointing and some competitors do it differ-
ently?
Charles Mann's book "the wizard and the proph-
et" tells us about the two very different ways of looking
at the circular transition. In this letter, I try to illustrate
that difference in a way which can support other transi-
tions.
When I was about five years old, one of my par-
ents got out of bed early in winter and lighted the coal-
heater. My brothers and me got dressed by the coal-
heater where our clothes had already warmed up on a
rack. At school, the heater only started in October and
switched off again in April. Most people are now accus-
tomed to heating the entire house at room temperature;
65 degrees or even slightly warmer.
Offices and stores are heated and even cooled in sum-
mer.
When a change is needed, we look for solu-
tions in which the "profit" remains (the wizard); we
recognize this in the energy transition, but also in
tax authorities, in blast furnaces, or in the transi-
tions in agriculture and healthcare. The prophet,
who has the balanced circular situation in mind, is
usually ignored.
The wizard heats our house
All kinds of specialists come to the rescue.
Most people follow some of the discussions in the
media. Few actually purchase solar panels, but
most continue to wait in confusion.
Installing a heat pump only makes sense when
the house is insulated first? Insulating existing houses
is a hassle and the offers can be contradictive. Housing
associations prefer to demolish old neighborhoods in
order to construct good new houses with new technolo-
gy. The heat pump usually is based upon the outside
air, so it works least in the coldest winter period. Then a
lot of power is needed. But solar panels supply a lot of
electricity, especially in the summer. Do you still under-
stand?
Expressed in money, everything seems to work,
but we cannot save the summer power. The feeling is
not right and the solution is alienating from everyday
life. Can we trust the advisers? Or does every adviser
have a personal interest?
The prophet does it differently
The prophet starts very differently. Heating
the entire house from basement to attic cannot be
sustained and is not necessary. And it doesn't mat-
ter if we live a little more modest during the winter
period, such that the seasons re-
main visible in daily life.
The prophet starts with a heat
pump that is far too small according
to the wizard. It gets warm in the
living room only, in order to warm
the rest of the house, we have to
insulate. You feel where most is
needed and you feel that isolation
helps directly. Replacing all radia-
tors? Or perhaps better to choose
air heating such as in the car; with
tubes and blower openings? A little
help from the wizard is needed.
We now also know how much
power we actually use and we can
install solar panels, not for the mon-
ey but to close the circle. Every
house owner makes his own choice
and finds his own way of living.
Applicable to your organization?
The difference between the wizard and the
prophet is fundamental; their starting point is differ-
ent. The wizard can sell his work well because he
uses the existing principles to make a big, expen-
sive steps forward. The prophet is perceived as a
climate zealot when he tells us that we can be just
as happy with ten times reduced consumption. The
prophet starts from a balanced vision of the future
and makes it immediately felt in daily life. The pain
is not pleasant, but it is necessary! The daily moti-
vation to make the journey is the driver.
What would be the approach of the prophet in
your organization? Instead of ambitious projects, the
prophet translates the final goal into the work process-
es. Because the incentive can now be felt directly; the
creativity of the organization is also used. No abstract
projects with results that are difficult to measure. In-
stead, a winding road of small and large changes that
each give an immediate, tangible result.
Would not the industrial blast furnaces change
much faster if the gas tap was turned off by 1% every
month? Wouldn't greenhouse horticulture switch much
faster if normal prices were paid for electricity and gas?
The protests in health care, agriculture and education
can perhaps be explained as an allergy to wizards?
The conclusion
You can plan and monitor a change process
in the old way. But it can also be different. At first it
seems to conflict with management habits, but you
will find that it also has advantages; the result is
faster and better.
