New Product Options 
Make or Buy?? 
• A company can add new products through acquisition or 
development. 
• The acquisition route can take three forms: 
i. The company can buy other companies. 
ii. It can acquire patents from other companies. 
iii. It can buy a license or franchise from another company. 
• But firms can successfully make only so many acquisitions. At 
some point, they need organic growth—the development of 
new products from within.

Product Development Routes 
The development route can take two forms: 
1. It can develop new products in its own laboratories called 
organic growth. 
2. It can contract with independent researchers or new-product 
development firms to develop new products.

Types of New Products 
• New products range from new-to-the-world products that create an entirely 
new market to minor improvements or revisions of existing products. 
• Most new-product activity is devoted to improving existing products. 
• Fewer than 10 to 15 percent of all new products are truly innovative and 
new to the world. These products involve the greatest cost and risk 
because they are new to both the company and the marketplace. 
• Most new-product activity is devoted to improving existing products. 
• Many high-tech firms strive for radical innovation.

• High-tech firms in telecommunications, computers, consumer

• In an economy of rapid change, continuous innovation is a 
necessity. Highly innovative firms are able to identify and 
quickly seize new market opportunities. 
• Innovative firms create a positive attitude toward innovation 
and risk taking, routinize the innovation process, practice 
teamwork, and allow their people to experiment and even fail.

at risk. 
– Their existing products are vulnerable to changing customer needs

New Product Success 
• Most established companies focus on incremental innovation. 
Entering new markets by tweaking products for new customers, 
using variations on a core product to stay one step ahead of the 
market, and creating interim solutions for industry-wide problems. 
• Newer companies create disruptive technologies. 
• Established companies can be slow to react or invest in these 
disruptive technologies because they threaten their investment. 
• Incumbent firms must carefully monitor the preferences of both 
customers and non-customers over time and uncover evolving, 
difficult-to-articulate customer needs.

• What else can a company do to develop successful new products? 
• Robert G. Cooper and Elko J. Kleinschmidt found that the number-one 
success factor is a unique, superior product. 
• Another key factor is a well-defined product concept. The 
company that carefully defines and assesses the target market, 
product requirements, and benefits before proceeding has a lower 
rate of failure. 
• Other success factors are technological and marketing synergy, 
quality of execution in all stages, and market attractiveness.

Local or Global Product Development? 
• Cooper and Kleinschmidt also found that domestic products 
designed solely for the domestic market tend to show a high 
failure rate, low market share, and low growth. 
• In contrast, products designed for the world market—or at 
least to include neighboring countries—achieve significantly 
more profits, both at home and abroad. 
• The implication is that companies should adopt an 
international focus in designing and developing new 
products.

New Product Failure 
• New products continue to fail at rates as high as 50 percent 
or even 95 percent in the U.S. and 90 percent in Europe. 
• They fail for many reasons: 
a. ignoring or misinterpreting market research; 
b. overestimating market size; 
c. high development costs; 
d. poor design; 
e. incorrect positioning, 
f. ineffective advertising or wrong price; 
g. insufficient distribution support; 
h. competitors who fight back hard; and 
i. inadequate return on investment or payback.

Drawbacks—New Product Failure 
1. Shortage of important ideas in certain areas—There may be few ways left 
to improve some basic products (such as steel or detergents). 
2. Fragmented markets—Companies have to aim their new products at 
smaller market segments, and this can mean lower sales and profits for 
each product. 
3. Social and governmental constraints—New products have to satisfy 
consumer safety and environmental concerns. 
4. Cost of development—A company typically has to generate many ideas to 
find just one worthy of development, and often faces high R&D, 
manufacturing, and marketing costs.

5. Capital shortages—Some companies with good ideas cannot raise 
the funds needed to research and launch them. 
6. Shorter development time—Companies must learn how to 
compress development time by using new techniques, strategic

7. Poor launching time—New products are sometimes launched after 
the category has already taken off or when there is still insufficient 
interest.

• Asian companies have typically not invested heavily in long-term 
research because there were more lucrative and stable 
profits to be earned from licensing and trading. 
• The generally hierarchical and paternalistic management style 
of Asian companies and society may also discourage creativity 
or creative people.

• Societies that are collectivistic and high in power distance, 
masculinity, and uncertainty avoidance (e.g., Pakistan, the 
Philippines, Taiwan, Thailand, and Japan) tend to facilitate the 
implementation phase of new-product development through 
their emphasis on interdependence, cooperation, and unified 
purpose; centralized command to ensure the coordination of 
complex efforts; promotion of goal directedness and 
formalization; and risk aversion, and tight planning and 
control.

Asian Implications for New Product Development 
• Societies with a positive Confucian dynamic like Hong Kong, 
Taiwan, Japan, and South Korea, have values indicating a 
dynamic, future-oriented mentality such as persistence, hard 
work, thrift, shame, and a strong regard for relationships. 
• The positive pole of Confucian dynamism promotes new-product 
development at the initiation and the implementation 
stages by emphasizing action and future possibilities.

Budgeting for New-Product Development 
• R&D outcomes are so uncertain that it is difficult to use normal 
investment criteria when budgeting for new-product development. 
• Some companies solve this problem by financing as many projects 
as possible, hoping to achieve a few winners. 
• Others apply conventional percentage of sales figures. 
• Spend what the competition does.

• Many companies assign responsibility for new-product ideas 
to product managers. 
• But product managers are often so busy managing existing 
lines that they give little thought to new products other than 
line extensions. 
• They also lack the specific skills and knowledge needed to 
develop and critique new products.

New Product Department 
• Large companies often establish a new-product department 
headed by a manager who has substantial authority and 
access to top management. 
• The department’s major responsibilities include generating 
and screening new ideas, working with the R&D department,

Venture Teams and Cross-Functional Teams 
• A venture team is a cross-functional group charged with 
developing a specific product or business. 
– These skunkworks are informal places where “intrapreneurial" 
teams attempt to develop new products. 
• Cross-functional teams can collaborate and use concurrent 
new-product development to push new products to market. 
Cross-functional teams help to ensure that engineers are not 
just driven to create a “better mousetrap” when potential 
customers do not really need or want one.

• Some companies use the stage-gate system to manage the 
innovation process. 
• The gatekeepers make one of four decisions at each stage of

• The stages in the new-product development process are shown in 
Figure 20.1. 
• Many firms have multiple, parallel sets of projects working through 
the process, each at a different stage. 
• The process can be depicted as a funnel: a large number of initial 
new-product ideas and concepts are winnowed down to a few high-potential 
products that are ultimately launched. 
• But the process is not always linear. Many firms use a spiral 
development process that recognizes the value of returning to an 
earlier stage to make improvements before moving forward

• Encouraged by the open innovation movement, many firms are 
going outside their bounds to tap external sources of new ideas,

giving way to a world in which companies co-create products with

Studying Competitors 
• Companies can also find good ideas by researching competitors’ 
products and services. 
• They can find out what customers like and dislike about

• They can buy their competitors’ products, take them apart, and

good source of ideas. These groups have first-hand exposure to 
customers and are often the first to learn about competitive

Using Idea Screening 
• In screening ideas, the company must avoid two types of 
errors. 
• A DROP-error occurs when the company dismisses a good 
idea. 
• The purpose of screening is to drop poor ideas as early as

Using Idea Screening 
• Most companies require new-product ideas to be described on 
a standard form for a new-product committee’s review. The 
description states the product idea, the target market, and 
the competition and roughly estimates market size, product 
price, development time and costs, manufacturing costs, and 
rate of return. 
• The surviving ideas can be rated using a weighted-index 
method.

Concept Testing 
• Concept testing involves presenting the product concept to 
target consumers, and getting their reactions. 
• The concepts can be presented symbolically or physically. 
• The more the tested concepts resemble the final product or 
experience, the more dependable concept testing is.

• Concept testing of prototypes can help avoid costly mistakes, 
but it may be especially challenging with radically different,

• Visualization techniques can help respondents match their

Concept Testing 
• In the past, creating physical prototypes was costly and time-consuming, 
but computer-aided design and manufacturing programs have changed 
that. 
• Today firms can use rapid prototyping to design products (e.g., small 
appliances or toys) on a computer, and then produce plastic models of 
each. 
• Potential consumers can view the plastic models and give their reactions. 
• Companies are also using virtual reality to test product concepts. Virtual 
reality programs use computers and sensory devices (such as gloves or 
goggles) to simulate reality.

The Five Adopter Groups 
1. Innovators are technology enthusiasts and are venturesome 
and enjoy tinkering with new products and mastering their 
intricacies. In return for low prices, they are happy to 
conduct alpha and beta testing and report on early 
weaknesses. 
2. Early adopters are opinion leaders who carefully search for 
new technologies that might give them a dramatic 
competitive advantage. They are less price-sensitive and 
willing to adopt the product if given personalized solutions 
and good service support.

3. Early majority are deliberate pragmatists who adopt the new 
technology when its benefits are proven and a lot of adoption 
has already taken place. They make up the mainstream 
market. 
4. Late majority are skeptical conservatives who are risk-averse, 
technology-shy, and price-sensitive. 
5. Laggards are tradition-bound and resist the innovation until 
they find that the status quo is no longer defensible.

Asian Perspective on Personal Influence on 
Innovation Adoption 
• Asians may be more susceptible to personal influence than 
American consumers. 
• Because Confucianism is part of their background, East Asians 
are more collectivistic and motivated toward conforming to 
the norms of their reference groups. 
• However, the impact of personal influence varies across Asian 
consumers and products.

Innovation Adoption 
• High-context Asian societies like Japan, South Korea, and 
Taiwan have homogeneous populations sharing similar 
cultural and socioeconomic backgrounds. 
• The transfer of ideas occurs more frequently between 
individuals under these similar circumstances than, say, in 
Singapore, where there are more subcultures.

Internet Adoption 
• Similarly, a study on Internet adoption in 50 countries 
showed that countries high on individualism had a greater 
rate of Internet adoption than countries that were more 
collectivistic. 
• Internet adoption also increases as power distance decreases. 
This means that the more the exchange between people of 
different statuses, the greater the level of Internet adoption. 
• Countries that tended to avoid uncertainty adopted the 
Internet less than those that were more inclined to embrace 
uncertainty.

Characteristics of the Innovation 
• Some products catch on immediately, whereas others take a 
long time to gain acceptance. Five characteristics influence 
the rate of adoption of an innovation: 
1. Relative advantage—the degree to which the innovation appears 
superior to existing products. 
2. Compatibility—the degree to which the innovation matches the 
values and experiences of the individuals. 
3. Complexity—the degree to which the innovation is relatively 
difficult to understand or use. 
4. Divisibility—the degree to which the innovation can be tried on a 
limited basis. 
5. Communicability—the degree to which the beneficial results of 
use are observable or describable to others.

Characteristics of the Innovation 
• Other characteristics that influence the rate of adoption are 
cost, risk and uncertainty, scientific credibility, and social 
approval. 
• The new-product marketer has to research all these factors 
and give the key ones maximum attention in designing the 
new product and its marketing program.

Organizations’ Readiness to Adopt Innovations 
• Adoption is associated with variables in the organization’s 
environment (community progressiveness, community 
income), the organization itself (size, profits, pressure to 
change), and the administrators (education level, age, 
sophistication). 
• Other forces come into play in trying to get a product adopted 
into organizations that receive the bulk of their funding from 
the government, such as public schools. 
• A controversial or innovative product can be squelched by 
negative public opinion.

If the scores are low, the concept must be refined or revised. 2. Need level—Do you see this product solving a problem or filling a need for you? The stronger the need, the higher the expected consumer interest. 3. Gap level—Do other products currently meet this need and satisfy you? The greater the gap, the higher the expected consumer interest. The need level can be multiplied by the gap level to produce a need-gap score. Internet Adoption • Similarly, a study on Internet adoption in 50 countries showed that countries high on individualism had a greater rate of Internet adoption than countries that were more collectivistic. • Internet adoption also increases as power distance decreases. Five characteristics influence the rate of adoption of an innovation: 1. Relative advantage—the degree to which the innovation appears superior to existing products. 2. Compatibility—the degree to which the innovation matches the values and experiences of the individuals. 3. Complexity—the degree to which the innovation is relatively difficult to understand or use. 4. Divisibility—the degree to which the innovation can be tried on a limited basis. 5.
