The Right Questions
• There are many types of formal assessments that organizations can
use to train and develop their employees.
• A test's power derives from the attention that goes into assembling
the sets of questions and then analyzing how groups answer them.
• Asking the right questions begins with understanding the objective
of assessment - what knowledge, skills and abilities are required
and desired for a particular position.
• This can be achieved by performing a job analysis, focusing on
typical job duties and the accompanying capabilities required to be
effective at a given job.

Defining the Good Qualities
• Observe or interview your best employees to identify optimal
characteristics as well as a list of tasks and capabilities required for
the job.
• Define the qualities and basic aptitudes of successful employees
and structure questions that indicate whether or not candidates
meet these expectations.
• The corresponding assessments should take into account the most
critical qualifications of these findings under the premise that past
behavior is the best predictor of future behavior.

• There are numerous commonly identified job competencies, such as
analytical, communication and leadership abilities.
– Each competency can be associated with typical behavior patterns that will result
in the desired output, from which a list of questions can be derived.
– For example, if a particular position requires strong analytical ability to review a
wide variety of information and recommend a specific course of action,
associated key behaviors could include "grasping new concepts and systems" and
"organizes ideas and information in unique ways."
• From this list, questions can be developed that ask for examples of
potential work problems previously anticipated and resolved, along
with preventative measures taken.
– In this way, a logical path can be made between personality traits, demonstrated
abilities and relevant skill requirements.

Developing Tests
• Professionally developed tests are more reliable and accurate
assessments of capabilities and behavior than those based only on
observations or interviews.
– These can include personality, job knowledge, cognitive ability, integrity, situation
judgment and work sample tests.
– The more comprehensive and well designed the test is, the more accurate the
evaluation can be.
• The set of questions developed are administered to a large number
of individuals and the results carefully scrutinized.
– To create a test that is reliable, questions need to provide accurate results,
equally applicable to all test takers and productively measuring what was
intended.
