Mental health has been in the news quite a bit lately. Dozens of U.S. states are currently suing Meta for contributing to the youth mental health crisis by inserting addictive features into their products, while the U.S. Surgeon General is touring the nation to bring awareness to the growing epidemic of loneliness and isolation. The country has endured periods of low national morale, such as in the 1970s when high inflation and the energy crisis worsened public sentiment following the Vietnam War. The current mood, however, feels different. Gallup recently reported that national mental health is at an all-time low, with few bright spots to lift spirits.
To better understand how Americans are feeling and their attitudes towards mental health in general, ThinkNow conducted a nationally representative quantitative survey of 1,500 respondents and found some interesting differences among ethnic, age and gender groups.
Technology
For example, 52% agree that technology and social media have a negative impact on mental health, but when broken out by race, 61% of Whites felt technology had a negative effect, and only 48% of Hispanics thought it did.
While technology has helped us keep in touch with friends and family in faraway places, it appears to have degraded our ability to connect in person. Staying connected online is a double-edged sword since the same news feed that brings us pictures of the grandkids and fluffy kittens also feeds us news about the wars in Israel and Ukraine, the dysfunction in Washington, the latest mass shooting and the climate crisis.
Hispanics may have a built-in defense against the isolation technology breeds, owing to their large, multigenerational households, strong social support systems, and tendency to use social media to stay connected with relatives abroad.
Age and Gender
When asked how individuals rate their mental health, men rate it higher than women by 11 percentage points, and Baby Boomers rank it highest at 83%, saying it’s good or excellent vs. 57% of Gen Z saying the same.
Gen Z spends the most amount of time on social media, so the notion that social media negatively affects mental health appears to be correlated. Unfortunately, Gen Z is also the generation that’s least comfortable discussing mental health concerns with healthcare professionals. Only 40% of them state they’re comfortable discussing their issues with a professional compared to 60% of Millennials and 65% of Boomers.
Race Affects Attitudes
As seen in previous research conducted by ThinkNow, Asian Americans lag other groups when it comes to awareness of mental health issues. Twenty-four percent of Asian Americans believe that having a mental health issue is a sign of weakness compared to the 16% average for all groups. Asians are also considerably less likely to be aware of mental health services in their communities (42% vs. 55%) and most likely to seek out information on social media (51% vs. 35%).

Доброе утро, друзья!
Давйте продолжим разговор об организационных изменениях, начатый Джошуа Брюссе.
Сегодня я хочу поделиться с вами накопленным за последние несколько лет опытом в этой области и постараюсь представить его не просто в виде «отчета из полей», а в виде систематизированного набора наблюдений, подкрепленных примерами из реальной практики. В конце концов, большинство из нас так или иначе относимся к ИТ, что предполагает структурированный подход к окружающему нас миру.
Вначале давайте определимся, о чем мы будем говорить. Некоторые под организационными изменениями понимают в первую очередь изменения организационной структуры. На самом деле тема гораздо шире – в нее попадает любое изменение процессов, ролей, культуры и других аспектов организации, непосредственно связанных с людьми их взаимодейстием и отношениями между ними.
Причем обычно организационные изменения – это не естественный, эволюционный процесс, а попытка изменить устоявшиеся порядки более или менее революционно. Степень революционности зависит от характера изменений – скажем, процесс управления мощностями еще может быть внедрен в жизнь организации более-менее спокойно, а вот перевод части функций из Москвы в регионы – вряд ли…
Эта презентация родилась примерно месяц назад, когда я искал подходящую цитату для очередного полугодового отчета IT. Здесь надо отметить, что текущий ИТ в РБ – это такая организация, в которой регулярный отчет Правлению банка – это не просто набор цифр и графиков, а полноценная история, с эпиграфом и яркими картинками. Так вот: в поиске подходящих цитат я набрел вот на эту, и дальше вся презентация строилась вокруг нее.
В буквальном переводе с английского фраза звучит примерно так: «Невозможно предсказать ход и длительность революции. Она управляется своими собственными более или менее загадочными законами»
Как вы думаете, кто ее автор?
Найти оригинал оказалось делом не вполне тривиальным, но когда мне это удалось, я был очень удивлен тем, сколько дополнительного смысла внес в нее неизвестный переводчик на английский.
Действительно, когда вы проводите существенные организационные изменения, не всегда заранее можно предсказать, чем и когда они закончатся. И в результате у вас может получиться бархатная революция, может - хорошо знакомый нам всем тип изменения «до основания, а затем…», а может – и полный провал
Сегодня мы поговорим о том, почему так происходит, что за загадочные законы стоят за этими процессами и как ими можно управлять.
Обычное представление об изменении мира у нашего брата процессника сводится к стандартному набору шагов или циклу типа PDCA. Один из вариантов такой модели вы можете увидеть на слайде.
Есть текущая реальность, на основании который мы строим планы изменений. Когда план готов, мы реализуем его, выполняя необходимые действия. Эти действия отражаются на реальности, и дальше все идет по новой.
В реальной жизни все не так просто. Мы не все знаем о реальности, и строим планы в условиях частичной неопределенности, которую полностью не может устранить никакое обследование и анализ. Неопределенность усугубляется тем, что реальность имеет привычку меняться. Возникает разрыв между текущей реальностью и планами.
Когда мы доводим готовые планы до исполнителей и участников, особенности человеческих коммуникаций и наличие у людей своей воли и частных интересов часто приводит к разрыву между планами и действиями.
И во время исполнения действий за счет не идеального исполнения и сопротивления сложного существа, состоящего из индивидуальностей, которое называется «организация», зачастую и результаты получается не совсем такими, какими их хотели видеть исполнители. Возникает третий разрыв – между действиями и реальностью
Чем больше организация и чем больше людей вовлечено в проведение изменений – тем эти разрывы больше.
Что мы обычно делаем, столкнувшись с этими тремя разрывами?
То, что приходилось видеть мне, обычно можно свести примерно к вот такой формуле.
На разрыв между реальностью и планами мы очень часто требуем больше информации и делаем более детальные планы. Но чем больше мы тратим времени на сбор информации, тем больше мы собираем неточностей и тем больше эта информация успевает устареть.
На разрыв между планами и действиями мы отвечаем более подробными инструкциями исполнителям. Вот только чем длиннее инструкция, тем меньше шансов, что ее прочитают и будут использовать ровно так, как задумывал автор.
Для того чтобы закрыть разрыв между действиями и результатами мы внедряем дополнительные сложные метрики и вводим новые контрольные механизмы, усложняя и без того сложную жизнь людям.
В итоге очень часто попытки загнать все в очень подробно описанную, продуманную до мелочей и обложенную тысячами измерителей схему приводят к тому, что люди, попавшие в такую мясорубку, уйму времени тратят не на достижение реальных целей, а на попытки выполнить все правила, подготовить отчетность и прочие побочные виды деятельности. Думаю, что вам не раз и не два приходилось слышать от людей комментарии вроде тех, которые показаны на слайде.
Практика показывает, что при определенном масштабе изменений разрывы между реальностью, планами, действиями и результатами полностью устранить невозможно. Более того, интуитвная реакция на эти разрывы может усугубить ситуацию.
Из-за этого итоги запланированных изменений часто не соответствуют замыслам тех, кто их придумал.
В России, как известно, есть два основных вопроса. Кто виноват, мы разбирать не будем – все равно не поможет. Зато второй вопрос заслуживает подробного ответа.
Мы пройдем по всем трем разрывам и поговорим о том, как с ними можно работать, чтобы в итоге изменение, которое вы хотите осуществить, все-таки состоялось.
Начнем с разрыва между релаьностью и планами. Джек Уэлш, как-то заметил, что люди очень часто пытаются судить о реальности по своим воспоминаниям или желаниям.
Как избегать этого и планировать действия, чтобы разрыв между реальностью и планами не влиял на результат существенным образом?
Главная задача, которую я вижу в планировании - суметь определить самые-самые главные цели, сделать их осязаемыми и вовлечь в эти цели людей, от которых зависят преобразования. Прямо как у спайс герлз.
Как это выглядит в случае ИТ РБ? Мы с коллегами – руководителями направлений ИТ прошлым летом потратили примерно десять двухчасовых встреч для того, чтобы прийти к единому пониманию того, чего хотят от нас наши заказчики и руководство, что мешает нам быть такими, какими мы хотим быть, и как прийти к целевому состоянию. В итоге у нас получилась новая ИТ стратегия, в которой определены 6 основных направлений. 6 – тоже немаленькое количество, но для организации в 800 ИТ-шников это достаточно точная фокусировка, тем более что практически на каждое из наших подразделений приходится всего по 2-3 основные цели. Что характерно, из 6 направлений стратегии 5 посвящены именно организационным изменениям.
Вторая мысль, относящаяся к планированию – мой любимый конек. Два года назад на этом форуме я рассказывал про то, что процессные и организационные изменения можно и нужно проводить итерационными методами. За эти два года я убедился в этом, и не один раз.
Не пытайтесь детально расписать годичный проект из области орг. изменений. Через два месяца все ваши планы с 80%-й вероятностью надо будет корректировать, либо, пытаясь вписаться в рамки плана, вы пожертвуете качеством. Определите основные этапы, распланируйте первый из них и начинайте действовать. Реальность вас подкорректирует.
У себя мы делаем именно так – по каждой из наших больших тем по орг.изменениям у нас есть видение того, к чему мы хотим прийти, роадмап с крупными шагами на год-полтора, и более детальные планы на ближайшие 1-2 месяца. Стандартная частота анализа и корректировки планов – неделя или две, роадмапа – квартал. И что характерно – из 5 стримов с орг. изменениями по 4 мы держимся плюс-минус в исходном графике
Поработаем со вторым разрывом – между планами и действиями.
Начну опять с цитаты от очередного гуру менеджмента - Хельмута фон Мольтке - одного из самых успешных военачальников 19-го века, который имел очень практичный подход к планам сражений, говоря о том, что план перестает быть актуальным с момента начала его исполнения.
Как же добиться того, чтобы ваши действия соответствовали бы если не букве, то хотя бы духу планов, то есть целям всего изменения?
Нужно, чтобы исполнители этих планов понимали стоящую за ними цель, были мотивированы и работали бы в общей команде.
Начнем с мотивации.
Для того чтобы вовлеченные в изменения люди участвовали в них с полной отдачей, необходима очень серьезная мотивация. Мотивировать людей можно разными способами, но один из самых действенных – вселить в их головы идею о том, что дальше так жить нельзя, и промедление только ухудшит ситуацию. Как говорил уже упомянутый сегодня Джек Уэлч – «Если вы не захотите проводить изменения, я гарантирую, что найдется кто-то, кто сделает это за вас»
После того как вы один раз добились осознания необходимости перемен – не расслабляйтесь и не давайте расслабляться другим. Люди очень легко возвращаются в состояние самоуспокоенности
Провести изменения в одиночку невозможно, даже если вы – глава компании.
Вам понадобится команда единомышленников, причем умеющих не только поговорить, но и делать что-то руками.
В случае Райффайзена коалиция выглядит примерно так:
Есть управляющая команда менеджеров, в которой все как минимум не сопротивляются изменениям, а большая часть – активно продвигает свою часть.
Есть команда «стратегической трансформации», состоящая из набора молодых рвущихся в бой лидеров направлений, которые ведут свои участки, придумывая целевые решения и претворяя их в жизнь
Для того, чтобы придуманные решения лучше ложились в жизнь, есть специальная команда людей, нанятых и внедренных в старые команды на уровне ключевых исполнителей именно для того, чтобы быть агентами изменений. Почему это так важно? С одной стороны, они воспринимаются товарищами как практики, которые помогают им работать. С другой – они несут в массы и в жизнь «генеральную линию партии».
И еще один, наверное самый важный момент при трансформации планов в действия – коммуникации.
Посмотрите на эту табличку – в ней указаны «почти реальные» данные опроса, который проходил в Банке в начале этого года. Среди вопросов было два, которые попали на этот слайд – «Насколько я чувствую себя вовлеченным в то, что делает Банк» и «Насколько я понимаю стратегию Банка и свое место в ней». Как вы видите, топ-менеджмент все понимает и разделяет, люди под ними – в меньшей степени, а когда мы спускаемся до уровня исполнителей – тут находится почти 30% людей, которые либо сомневаются, либо не понимают общих целей и замыслов.
Соответсвенно, чем больше уровней иерархии в организации, тем больше информации теряется на пути от топ-менеджеров вниз и обратно.
Как такое происходит?
Между мыслями, словами и результатами – чудовищно долгий путь.
Это прекрасно иллюстрирует вот эта мантра:
То, что вы подумали – еще не сказано. То, что сказано – еще не услышано. То, что услышано – еще не понято. То, что понято – еще не значит, что человек в это верит. То, что он верит – еще не значит, что он готов это отстаивать. То, что он это отстаивает – еще не значит, что он это делает. То, что он это делает – еще не значит, что есть результат.
Поэтому планируйте тратить на коммуникации МНОГО времени и усилий, но будьте готовы к тому, что их все равно окажется недостаточно и вам встретятся недоинформированные и недопонявшие.
Наконец, третий разрыв – между действиями и результатами. На мой взгляд, словесной иллюстрации короче и понятнее третьего закона физики в его упрощенной формулировке на эту тему никто еще не придумал – люди, организации, да и сама природа сопротивляются попыткам провести над ними изменения.
Что делать, чтобы несмотря на это сопротивление все-таки достигать целей?
Маленькое теоретическое отступление. То, как насколько организация умеет доводить дела до успешного завершения, во многом зависит от стиля управления. Большинство опрошенных мной людей на вопрос «какие вы знаете стили управления?» называет два – авторитарный и демократический
Не буду вдаваться в очевидные детали, скажу вкратце – авторитарный хорош, когда нужны быстрые результаты и дисциплина, и вас не очень интересуют такие материи, как атмосфера в коллективе и развитие людей. Демократический, напротив, обычно формирует позитивную атмосферу и дает людям развиваться самостоятельными личностями, но решения при нем иногда принимаются чудовищно долго. Говорю как человек, семь лет работающий в Райффайзене, который всю предыдущую историю был характерен именно этим подходом.
Есть ли какие-то альтернативы? Безусловно! Немецкий психолог Курт Левин, например, в качестве третьего стиля говорил о анархическом или либеральном – это когда руководитель ни в чем не участвует, а коллектив что-то делает сам по себе. У меня его описание всегда вызывало только один вопрос – и зачем оно надо?
Но есть альтернативы гораздо более практически полезные. Расскажу о том стиле, который до сих пор не имеет устоявшегося русского названия, хотя и практикуется в разного рода организациях уже лет 150.
В Райфе мы называем его основные принципы двумя словами: autonomy & empowerment – автономия и наделение полномочиями.
В чем суть? Ровно в том, что вы видите на слайде – сотрудникам предоставляются полномочия действовать самостоятельно в рамках отведенных границ. Преимущества такого подхода в том, что каким бы компетентным не был руководитель, у него нет возможности постоянно быть в курсе каждого происходящего события, реагировать на них и тратить время на подготовку и проработку решений в условиях постоянно меняющейся реальности и постоянного сопротивления. Наделенный полномочиями исполнитель, обладающий высокой квалификацией и знающий о том, что его поддерживает руководство, примет решение и доведет его до реализации быстрее и с меньшими разрывами между реальностью, планами, действиями и результатами.
Естественно, такой метод работает с людьми, прошедших определенную подготовку. Вряд ли можно использовать такой стиль руководства (равно как и демократический), если вы управляете роботами.
Заинтересовавшимся этим подходом хочу посоветовать прочитать книгу, которую вы видите здесь. К сожалению, на русский она не переведена, но тех, кто сумеет осилить ее на английском, ждет немало интересных открытий.
Чуть подробнее о том, как выглядит постановка задачи при таком подходе к управлению. Самое главное – достичь четкого понимания у исполнителя, зачем требуется выполнение задачи и как она вписывается в общий замысел подразделения и компании. При этом цель должна быть четко специфицирована, в противном случае вы не сможете прийти к единому пониманию того, была цель достигнута или нет. Помимо цели, важно определить внешние ограничения, коллег, с которыми действия должны быть согласованы, и ресурсы, которые можно использовать при выполнении задачи. В ответ на постановку исполнитель сам должен придумать решение и рассказать, что же конкретно он планирует делать.
Как я уже сказал, возможность использования такого подхода зависит от подготовки и менталитета сотрудников. Человеку, проработавшему несколько лет в авторитарной организации, очень часто нужно длительное время на то, чтобы привыкнуть думать, предлагать и принимать решения самостоятельно. Но чем больше сотрудник понимает суть происходящего и чем более самостоятельным становится, тем больше автономии можно ему позволить. И развитие сотрудников в таких услвояих идет гораздо быстрее, результаты иногда оказываются просто поразительными.
Самая большая опасность, которая подстерегает сторонников децентрализованного управления – это потеря контроля за ситуацией и «разбредания» ваших людей в разные стороны. Для того чтобы этого не случилось, у вас должна быть структура (постоянная или виртуальная), которая будет исполнять функции штаба, координируя деятельность автономных исполнителей.
Для Ит-стратегии Райфа есть два контура - на верхнем уровне действует управляющий комитет стратегической программы, который контролирует общий ход исполнения стратегии и при необходимости придает дополнительный импульс. На рабочем – стратегическая команда, в которую входят лидеры направлений стратегии, и здесь основные задачи – синхронизация информации, коммуникация, образование и развитие людей, которые двигают свои направления вперед.
На этом про работу с разрывами в реальности все. Скажу еще пару слов про те моменты, которые вроде бы очевидны, но про них регулярно забывают. Серьезные организационные изменения – сложный и длительный процесс, который не естественен ни для кого из его участников. Это реально выматывает. Поддержание запасов боевого духа и энергии на протяжении всего этого марафона – сама по себе задача непростая. И успех всего мероприятия практически на 100% зависит от того, насколько серьезно вы вкладывали свои силы и душу в людей, поддерживая их и предоставляя им простор для развития.
Управлять изменениями ОЧЕНЬ непросто, но с другой стороны, это, наверное, одно из самых интересных и увлекательных занятий, которым можно себя посвятить.
Я, честно говоря, хотел вставить сюда картинку с мадридским Реалом, только что выигравшим Лигу Чемпионов, потом решил, что это будет не вполне корректно, так как несмотря на то, что похвастаться уже есть чем, это пока еще не полная победа.
В итоге остановился вот на этой фотографии. Ведь когда вы видите, как работает выстроенная вами система управления, как играет и делает результат ваша команда, будь вы игрок или тренер - это ощущение, сравнимое с полетом.
