4. MÉTODOS CUALITATIVOS DE PRIORIZACIÓN

Delegar: Asignar tareas o responsabilidades a otros.
Pregunta clave: ¿Quién es la mejor persona para hacer esta tarea?
Ejemplo: Asignar la creación de gráficos a un diseñador gráfico.

driven decision-
making and
ensure diverse input from all team levels in discussions
and evaluations. Use dashboards to make it transparent
to everyone and, if you cannot avoid it, I suggest you label
those requests and assign explicit policies to manage
them (e.g. use a specific swimlane in your kanban board).
This is how you can show the impact of these requests on
the rest of your work, so you can stop working on the
urgent and work on the important instead. This is, by the
way, the foundation of Eisenhower's matrix.
Prioritization is the process of determining the
sequence in which tasks should be tackled based on
their significance, urgency, or other relevant criteria. This
ensures the most vital tasks are addressed first,
optimizing resource allocation, especially when they are
limited.

medicina de emergencias y desastres. Evalúa las
prioridades de atención, privilegiando la posibilidad
de supervivencia, de acuerdo con las necesidades
terapéuticas y los recursos disponibles.
Eisenhower Matrix is all about quick visuals and
easy choices. But unfortunately, life is more
complicated than that.
As a facilitator, it simplifies the process to ask “If it comes to a
point where you can’t develop these two features
simultaneously, which one do you prefer MORE?”
For instance, defining "low effort" as taking a few days and "high
effort" as spanning several months is sufficient. Similarly, for impact,
a "low" could equate to minor monetary gains, while "high" might
mean a lot of money. For such broad estimations to be effective,
managers must comprehensively grasp both the technical
challenges and business opportunities at play. This is why it’s so
important to assign the values together with the team.
5. Priority = Impact / Effort
Note that Reach * Impact represents the total impact in your business,
i.e. the possible outcomes that can bring that feature. The other two
variables help to understand the feasibility of the feature.

Dashboard: High impact (9/10) but significant effort (8/10). Score: 9/8 = 1.125
Search Function: Moderate impact (6/10) with low effort (3/10). Score: 6/3 = 2
Let’s give an example. Suppose you're a product manager at an e-
commerce platform, deciding
between:
Launching a chatbot assistant.
Reach: Expected to engage 40% of daily visitors, let's say 10,000 users.
Impact: Moderate enhancement to user experience, score it as 2.
Confidence: Pretty certain about its benefits, score it as 80%.
Effort: Development and integration require 2 person-
months.
Priority score: 10,000 * 2 * 0.8 / 2 = 8,000
Offering a new payment gateway.
Reach: Only 5% of monthly users might prefer this method, translating to 1,250 users.
Impact: Significant as it might increase sales for that segment, score it as 3.
Confidence: It's a popular payment method elsewhere, so 90% sure.
Effort: 1 person-
month.
Priority score: 1,250 * 3 * 0.9 / 1 = 3,375
Reach: How many people will be impacted by that feature
in a defined timeframe, such as customers per quarter, or
transactions per month. Look at your funnel metrics. For
example, if you estimate that 30% of your monthly leads
are going to be converted, use that number.
Impact: For example, you can ask “How much will this feature increase
conversion rate when a customer runs into it?”. A typical range goes
from Massive = 3 to Minimal = 0.25, but you can use your own values.
It’s an early estimate, so you don’t need accuracy.
Confidence: Reflects certainty in your estimates, or the
inverse of the risk you are assuming. Highest = 100% to
Low = 50% (like throwing a coin).
Effort: Use person-
months, but again, please avoid going into the trap of
detailed estimations. A high-
level number or a t-
shirt size estimation (from
XS for extremely easy to XL for extremely hard) is more than enough.

complex criteria to satisfy your company goals.
Scoring formulas, like this in the impact-
effort matrix, turn subjective debates into
quantitative decisions, unifying individual perceptions (across departments and
stakeholders) to collective, strategic decisions.
6. COST OF DELAY (CoD) and WSJF Here is SAFe’s formula for Cost of Delay, as it is today on the website:
Cost of Delay = User-
Business Value + Time Criticality + Risk Reduction
and/or Opportunity Enablement
There is a problem with the formula. If an option has zero value, then it
shouldn’t matter how time critical it is, the Cost of Delay should be zero.
