の難しい質問をしてきました。リーダーシップの本質に取り組む
前に、一体リーダーシップとは何なのか、誰もが納得の行く定義

耳を傾けることの大切さ
The importance of listening
 人間は、時として自分の思いを表現する必要性に駆られることがあり
ます。これは、単純に誰かに聞いてほしいというニーズで、その誰かと
は、フラストレーションやがっかりした気持ちを吐き出せる人という事に
なります。そんな時、相手の話を聞いてあげることができれば、あなた
の行為によって、相手はまたやる気を取り戻せるでしょう。話すニーズ
を抱えている人というのは、批判や評価ををされたいと思っているわけ
ではありません。とにかく誰かに聞いてもらい、自分の気持ちを分かっ
てほしい、受け止めてほしいと思っているだけなのです。
 There are times when people have a need to express their thoughts.
They just need someone to listen – someone who they can use to vent
their feelings of frustration or disappointment. If you take a few
minutes to listen to them, this can be a real boost to this person’s
morale. They don’t want to be judged or criticized. They just need
someone who will listen to them and understand so they can share
their feelings.

フィードバックとは何か?
What is feedback?
 フィードバックは相手の仕事について自分の意見を伝える方法である。
Feedback is a way of telling someone your opinion about their work.
 フィードバックは指導の方法である。 Feedback is a way to give
someone direction.
 フィードバックは肯定的と否定的なコメントを両方含む。 Feedback
includes both positive and negative comments.
 フィードバックの目的は、相手がどの点を成功しているか、どこを改善
したらいいか、を分かってもらうことにある。 The purpose of feedback is
to help someone know what they are doing well and where they need
to improve.

相手の行動に不満なとき
Actions
You're Not Happy About
「何も言わず無視していれば、問題は自然に消えるだろう」との
思いこみは間違いである。 To assume the "If I don't say anything
and ignore it, the problem will go away" is wrong.
望ましくない行動は言葉に出して積極的に指摘しないと、暗黙の
うちに許されている、と受け取られる危険性がある。 If you don't
actually point out undesirable behaviors in words, the person will
think that it's OK to do them.

Negative feedback
 フィードバックは具体的で明確なものにする。 Be specific and concrete with the
feedback.
 一般的ではなく、具体的な実際の問題に絞る。 Concentrate on substantive
issues that are specific, not general.
 その人の仕事ぶりを深く考えてあげる必要がある。 Think deeply and carefully
about the person's work.
 フィードバックは明確で分かりやすく。 Be clear and understandable with the
feedback.
 フィードバックはすぐに提供する−長く待たない。 Give feedback in a timely
manner -- don't wait too long
 相互コミュニケーションに対して心を開く。 Be open to two-way communication

ネガティブ・フィードバックの与え方
How to give
negative feedback
はっきりと問題を指摘しながらも、相手への配慮を込めた丁寧な
表現を用いる。 While pointing out problems clearly, it's
necessary to use sufficiently polite terms that show respect to the
other person.
荒い言葉や怒鳴ったりすることは、相手の自尊心を傷つけ、人
間関係が崩れるもとになる。 Rough language and yelling damage
the other person's self-esteem and destroy your relationship with
them.
「叱る」のは、子供扱いしているようで、よくない。"Scolding" is
not appreciated because it is how one would speak to a child.

How to give
negative feedback
 「叱る」のではなく、「指摘」と「教育」すること。これがフィードバックを上
手に行うための重要な鍵である。Rather than "scolding," "pointing
out" and "educating" are the key philosophies in good feedback.
 その他のアドバイス: Other tips:
 個別に行なう。他の人の前ではしない。 Do it privately, not in front of
other people.
 タイミングを選ぶ --- 話を聞く雰囲気になっている時。 Choose the right
time -- when the person can listen to you.
 十分相談出来る時間のある時を選ぶこと。 Leave enough time to have
a good discussion.

problem in a way that is easy to understand

 I've noticed that you are sometimes late for work. For example, you
were 20 minutes late on February 5, 15 minutes late on February 8, ....

 The software update was late. It was supposed to go out on Monday,
but it didn't go out until Wednesday.
 ソフトウエアのアップデートが遅れましたね。月曜日に出る予定だった

 You were asked to train Ms. Smith, but you have not done so.
 スミスさんへの指導を依頼したのに、まだしていません。

このステップにも具体的な情報を提供する必要がある。 Specific
information should be given in this step as well.
行動の結果を指摘することは、今後同じような事を起こさないよ
うに努力させる動機となる。 By pointing out the result of the
behavior, you motivate the other person to make sure that those
things don't happen again.

 When you are late it disrupts the office and inconveniences customers
who want to reach you at the start of the day. 会社への遅刻は、職場
の雰囲気を乱すうえ、朝一番にあなたと連絡を取りたいと考えている
顧客にも迷惑をかけます。
 The Operations Department was very unhappy about the late update,
and it caused them a lot of extra work. アップデートの遅れに関して、
オーペレーション部は大変な不快感を示し、彼らにとって余分な仕事
が沢山発生した。
 It is very important that Ms. Smith learn quickly to do her job. With
training and support from you, she will learn what she needs to do.
スミスさんは仕事を早く身に付ける必要があります。あなたからのト
レーニングとサポートによって、彼女は何をしなければならないかがよ

behavior is to give guidance, so it also should be as specific as
possible.

 In the future, I'd like you to make more of an effort to arrive at work on time.
In other words, be here promptly when the work day begins. 今後は、時間ど
おりに職場に着くようにもっと努力して下さい。要するに、始業時間には必ず
会社に着いていてください。
 As we go forward, I want you to make sure that there are no more delays in
updates. I don't want to see this happening again. 今後は、アップデートの遅
れがないように気をつけていただきたい。今回のような問題の再発がないこと
を望みます。
 Starting tomorrow, and for the next two weeks I want you to set aside an hour
a day to work with Ms. Smith. At the end of two weeks, I expect that you will
have taught her all the essential items. 明日から二週間、毎日一時間スミスさ
んと一緒に働いていただきたい。二週間後には、彼女が重要な部分を全部習
得し終えていることを期待しています。

Feedback style - Case study
 ある日系企業に非常に優秀な中国人従業員がいた。彼女はとても努
力家で、質の高い仕事をしていた。一緒に働いていた日本人たちは、
良い従業員がいて、うれしく思っていた。 An extremely capable
Chinese employee was working at a Japanese company. She worked
very hard, and the quality of her work was high. Her Japanese co-
workers were pleased to have such a good employee.
 ある日、彼女は人事に会社を辞める予定である、というショッキングな
報告をした。何故かと理由を聞かれ、彼女は「私の仕事の良さが認め
られなかったからだ」と答えた。 One day, the employee made a
shocking announcement: she was leaving the company. When she was
asked why, she said that she felt that her work was not appreciated.

 日本人は言葉で感謝・表彰を与えるのが苦手である。 Japanese tend
to not be good at expressing thanks and recognition in words.
 完ぺきではないものを褒めたくない Don't want to praise things that
aren't perfect
 褒めると努力しなくなるという心配 Worry that people will stop trying
hard if they are praised
 努力することは当り前だから別に褒める 必要はないという考え方
Belief that working hard is considered normal so it doesn't require any
special praise

the Behavior
 言葉以外の方法で満足と感謝を示す傾向 Tendency to express
satisfaction and thanks through methods other than words.
 多くのほかの文化では、良いことを積極的に指摘したり、感謝したり、
褒めたりするのが普通である。 In many other cultures, good things
are actively pointed out, thanked for, and praised.
 加点主義と減点主義の違い (外国人の多くは、良い行動に点数を与
える傾向があるが、日本人はミスがあるたびに点数を減らす傾向があ
る。) "Adding-point System vs. Lowering-point System"(Many non-
Japanese tend to focus on giving people points for the good things they
do, while Japanese tend to focus on taking away points for every
mistake that is made.)

Positive feedback
 ポジティブ・フィードバックの定義:良い仕事をしている、と思えば、それを伝え
る。言い換えれば、ふさわしい時を逃さず誉める。 Positive feedback = telling
others about aspects of their work that you think are good. In other words,
giving praise when deserved.
 出来るだけ頻繁に! Use frequently!
 グループに対しても個人に対しても賛美は与えられる。 Praise can be given
to both groups and to individuals
 動機を高めるには褒めることと感謝することが大切。褒められることは報酬の
一種といえる。 Praise and thanks are important for motivation. Praise is a
reward.
 言葉で伝えるのは大切である。 Important to put it into words.

Your report was well organized and included lots of good
reference materials. あなたのレポートは良くまとまっていて、適
切な参考資料が沢山付けてありました。
You found a lot of bugs in the program that other people did not
notice. ほかの人が見つからなかったバグを沢山見つけました。
You worked very hard in order to finish the project on time. プロ
ジェクトを期限までに終了するように一生懸命努力しましたね。

 感謝している気持ちを強調したい時に、表現の前に付け加える辞句: To emphasize
your appreciation, you can preface your statement with one of these phrases:
 I really appreciate that you... あなたが~をしたのにはとても感謝しています。
 It means a lot to me that you... あなたが~をしたのは私にとってとても意味がありま
す。
 It was a valuable contribution when you... あなたが~をしたのは価値ある貢献でした。
 It was helpful for everyone when you... あなたが~をしたのは皆の助けになりました。
 I noticed that... ~ということに気がつきました。
 I think it was good that you... あなたが~をしたことは良かったと思います。

2. 望ましい行動の良い結果を指摘する
Point Out the Good Result from the
Positive Behavior
自分の行動が良い結果をもたらすのを知り、自信と達成感を生
み、これからも同じようにしようとする気持ちをおこさせる。
Knowing the positive result of their actions gives the person a
sense of accomplishment and encourages them to do the same
thing in the future.

The report was very easy for me to read, and the people I showed
it to at headquarters were pleased with it. あのレポートはとても
読みやすくて、本社の人に見せた時も皆満足していました。
Fixing those bugs avoided some big problems. あのバグを解決す
ることによって、大きな問題を避けることができました。
Getting the project done on time enabled us to maintain a good
relationship with our customer. プロジェクトを時間通りに終了で
きたので、顧客との良い関係を保つことができました。

3. 今後どんな行動をとって欲しいのか
Tell Them What You'd Like
Them to Do In the Future
前向きな行動だとすれば、将来も同様に続けて欲しい。 In the
case of positive behaviors, you probably want them to do the
same thing again in the future!
奨励の例:Examples of encouragement:
The next time you do a report, please do it the same way. 次回に
レポートを書く時にも、同じように作って下さい。
Please continue to keep an eye out for bugs! 今後とも、バグを積
極的に探して下さい!

 I'll look forward to the same good efficiency from you on future
projects. 今後のプロジェクトにも同様の効率の良さを期待しています。
 このフィードバック方法は具体的な事項に基づいているので、大げさす
ぎないし、表面的でもない。This method is based on specifics, so it
doesn't seem overdone/overblown, nor is it shallow.
 それに、このフィードバック方法は感謝する効果だけではなく、自分が
何を評価しているかを明確に伝えることによる教育効果もある。 Also,
this feedback method not only thanks someone, it clearly shows them
what you value, so it has an educational effect.

コミュニケーションを頻繁に
Communicate Frequently
 相手の望ましくない行動も望ましい行動も指摘する必要がある。It's
necessary to point out frequently both positive and negative behaviors.
 しかし、指摘する行動は特別目立つ大きなものでなくてもよい。
However, the behaviors you point out don't need to be big things.
 細かいものでもどんどん指摘することが役に立つ。
 It's helpful to point out small things frequently too.
 大切なのは、上記の3つのステップによって指摘をするのを習慣づけ
る事。The important thing is to get into the habit of using the three
feedback steps.

Self-managed teams
 チームは自信を持って自分達で決定を行い、いちいちリーダーに聞くべきと感じない。
The team feels comfortable making decisions on its own, without having to go to the leader
with every question.
 仕事(配分、再配分、見積、再見積、デリバリー、手戻り)をグループとして管理する。リー
ダーからの指導を待たない。The team manages its work (allocation, reallocation,
estimation, re-estimation, delivery, and rework) as a group. It doesn’t wait for direction from
the leader.
 強いチーム意識がある(SIerや協力会社で働いている人含む)
There is a strong team spirit, including with SIers and contractors.
 チーム内のコミュニケーションが良い Good communication within the team.
 定期的にチームはお互いどれだけ上手く協力しているか振り返り調整する
The team periodically reflects on how well it is working together, and makes adjustments
where needed

self-managed team 1
自分で仕事を引き、リーダーから仕事が与えることを待たない。
これはオーナーシップとコミットメントにつながる。They pull work
for themselves and don‘t wait for their leader to assign work. This
ensures a greater sense of ownership and commitment.
メンタリングとコーチングを必要とするが、命令とコントロールを
必要としない。They still require mentoring and coaching, but they
don’t require “command and control.”

指導を待つ傾向にある。Tendency to wait for direction
与えられた仕事を終了したら、自分で前に進むのではなく、次の
指導を待つ傾向にある。After completing assigned task,
tendency to wait for the next direction rather than moving
forward by themselves
指導を待っている間、技術をさらに磨くが、それは高い付加価値
ではない。While waiting for direction, do more polishing which is
not high value-added

Each person views themselves as an important member of the team and
professional.
各自は自分の仕事に対して、自分が主体性を持っているように感じる Each
person has a sense of independence about one’s own work.
 皆は「知らない」を遠慮なく言える Everyone feels comfortable saying “I don’t
know”
 自分が専門家でなくても、自分のできる範囲で他の人を助ける
People are willing to help others even if they are not an expert in the topic.
 各自は自分がいいと思った方法で物事を進めていく自信を持っている。ほか
の人と同じ方法、あるいは今までのやり方をつかわなければならないという義
務感を感じていない。
Each person feels comfortable doing things in the way they think is best, rather
than feeling that they must do things the way that other people do them or
that they have been done before.
