Manager’s output = output of his organization + neighboring organizations under his supervision or influence How to increase your output • Increase the size of your teams. More people = more output? • Make your teams work faster. Increase their productivity. • Change the nature of work. Do higher leverage activities.

  4. 4. Don’t make 100 decisions when one will do. Whenever you need to make a decision: ❑First ask yourself: “What is the decision all about? What is the underlying problem?” ❑Tackle the problem at the highest conceptual level, and develop a principle / policy / rule. ❑Communicate the principle to your teams, so that the next time this problem (or a related one) occurs, they solve it themselves. 1 To build leverage, always solve problems at the level of principle.

Six rules for giving feedback2 • The only objective is to improve your employee’s performance. • Measure the right things: Outcomes, not efforts. • Focus on the right areas: Strengths, not weaknesses. • Don’t tell them what to do.   6. 6. How to delegate better3 What to delegate? How to delegate? How to monitor? Delegate activities that are familiar to you. Transmit objectives + preferred approaches Based on the employee’s Task-Relevant Maturity (TRM) TRM Description How to monitor Low TRM New to the task + low skill Give precise, detailed instructions. Monitor with more rigor; periodic check-ins to guide, encourage. Medium TRM Done this before + more ready to take on responsibility Communicate goals and approaches. Offer encouragement and support. Check parts of output where weak; sense-check overall output. High TRM Done this before + Comfortable to deliver output Sense-check output. Also do random deep check of 1-2 pieces (like factories' quality-check processes – random sampling).
  7. 7. Fix things early. Early efforts have 10x payoff.4 Run to fires before they start. Then prevent the next fire. Material becomes more valuable as it moves through the production process. So, fix any problems at the lowest value stage. Let’s say you run an apparel factory. If the input cloth you received has quality defects, when would you rather find out? The five rules of doing better meetings5 • Set up a meeting only if the issue cannot be resolved without one. • Be prepared for meetings. • Be early / timely. • Don’t use meetings to make decisions. Communicate in writing first; then discuss if needed. • Meetings are not a spectator sport.
