A Tale of Two Meetings The following is a true A Tale of story related by Niklas Two Tiger, Managing Director o f H i 5 , a n I T Meetings organization that provides outsourced IT services to customers over the Internet in Sweden. Hi5 is not a client of ours but Niklas has given us permission to use the story as an example of how the Solutions Focus approach to tackling problems can work. We have slightly adapted the wording for clarity otherwise this is his story. Thanks also to Charles Dickens for the title suggestion. Page 4

A Tale of Two Meetings“Solutions Focus …really has transformed our companyImplementing Solutions Focus (SF) as a way ofmanaging change in our organization and also incollaboration with customers, really hastransformed our company.A very low tech down to earth example of thishappened as recently as this morning, which isproof, that SF is able to make huge impact in theeveryday life of any organisation. I describe whathappened on the next page. Page 5
  6. 6. A Tale of Two Meetings Seven people gatheredMeeting One in a meeting to discuss a potential security issue with our customer connected networks (making it secure is important of course). What usually happened before our "SF era" began in January of 2012, also happened at the start of this meeting. The As soon as we had Endless introduced the topic and free discussions Definition began, we started to ! define the problem. Page 6

A Tale of Two Meetings Was someone to blame?”!!The conversation went something like this:“Is this really a problem?” Some disagree that it is.“How much of a problem is it?” There were manydifferent ideas on that. “What is the REALproblem?” It turns out there are many potentialsecurity issues within the defined topic.“What other problems that are related can wealso bring into the discussion?” A few weres u g g e s t e d . “A re t h o s e p r o b l e m s re a l l yconnected?” We couldnt agree. “Why havent wealready done something about it? Was someoneto blame…?” The list goes on... Page 7

A Tale of Two Meetings The Battle of Skills… Our technical people are VERY skilled andwhere we usually end up is in an endless "battleof skills" focused on who can best define theproblem using knowledge, experience, hearingwhat has happened elsewhere, or even theloudest voice as the ammunition.Focus gradually shifts to winning the discussionand the reason for being there in the first place(actually creating some positive change) isforgotten about at the same time.   9. 9. A Tale of Two Meetings Time and NonResolutio n !In the days before we began using SF that would ,usually be where we would end our meeting,realizing we had run out of time. Maybe, in theworst case, we would hand out the task of finallydeciding on what our real problem was to asmaller group, before we would get together foranother meeting.Eventually we would of course agree onsomething and move forward with some remedyfor "the problem", but it was very time consumingand many times it would end up unresolved dueto competition with the many other things thatneeded our time and attention. Th e B e s tAfter 15 minutes of thisproblem talk, I realized of thewhat was about to Besthappen.So, I sug gested weparked the "defining theproblem” discussion fora minute.Instead we turned ourattention to what thesituation would look likeif we started out with ablank piece of papera n d d e s i g n e dsomething new that was"the best of the best". A Tale of Two Meetings Fr o m 3 Ye a r s t o 5 M i nu t e sWhere a minute before a handful of tech guyscould agree on almost nothing, it took us onlyfive minutes to identify the future perfect onwhich we all agreed.My reflection on this was that I have probablyheard our people defining this problem at least20 times at different occasions over the past 2-3years, but I have never heard anyone define thesolution - and all the time it has been only fiveminutes away!?   12. 12. A Tale of Two Meetings A Move in the Right Direction We then went on to identify what we already have in place that will help us move in the desired direction. We found a couple of obvious factors along with ONE that very few knew about but that will be an essential building block in moving forward. Page 12

A Tale of Two Meetings Some Small StepsFinally, we listed some possible next steps andended up with many things we could do, bothsmall and large.We selected three that we can get on withimmediately, where one of these was a first littlestep towards a bigger one identified.We ONLY do small steps these days...   14. 14. A Tale of Two Meetings Big SmilesBefore ending the meeting, I asked if anyone hadanything to add. There was nothing! No moreneed to go back to define the problem. And thesmile on peoples faces told me that for the firsttime there was true belief that we would thistime really "fix" the problem.At least we had a very good beginning! The restwill be history in a couple of weeks - that I knowby now! Page 14
