This document describes a parable called "The Pool" that illustrates the concept of change management using the "Rule of 3". It presents a scenario where the target is to get everyone in a swimming pool participating and having fun. Currently, 300 people are in the pool having fun, 600 people are watching from the pool area, and 100 people are in a nearby house sometimes peeking outside. The goal is to get the 600 watchers in the pool and the 100 house people to the pool area using the Rule of 3 without directly talking to them. It involves 3 "pool people" demonstrating the benefits to 3 watchers, who will then do the same to spread the word, following an empirical growth curve model. It includes an

2. The Story of “The Pool” (Paradox creates Contradiction then Internal Struggle)
Your target condition is to have Everyone in the swimming pool and to participate in Having Fun while in pool.
Current State Condition:
• You are pool side and observing current condition and what do you see?
• You see 300 people in the pool having fun
• You see 600 people standing outside on the pool deck watching those in pool having fun
• You see a house, close to the pool, containing 100 people
Rules for use of YOUR Energy:
• You cannot talk to the people who are pool side watching those in pool having fun, to persuade them into the pool
• You cannot talk to people in house who occasionally “peak” to see what is happening outside to persuade them into the pool
Things that make you go Humm…> You Hansei, reflect and create internal struggle as to how you will achieve target condition
• Free Will coldly stares you down.
• Personal Choice in free will may make for heavy lifting
• What if there are people who cannot swim, burdens the minds eye
• What if there are people who are deathly afraid of water, creates a blunt reality in you’re head
• There are infinite and reasons hidden from view for WHY people will NOT get into the pool. (Some being excuses)
Diagram your approach and create your mental model:
• Where will you expend your energy?
• How will you conserve energy?
• What approach will you employ to build trust and confidence in others that being in “The Pool” is the place to be?
• How will you reach the target condition?
• How will you overcome the “Things that make you go Hummm….???”
3. 100 people

4. The Rule of 3 No-one goes into in the house to persuade > no energy is expended here!
When more and more of the 600 begin to enter the pool
Free Will and Choice and wanting to belong begins to create positive tension
Simple human curiosity, people could potentially come out of the house and take the place of the
OR 600 standing around pool. (But How?)

• Do NOT use WORDS
• Use Pictures ONLY, and draw your Paradox, draw your conflict, draw your contradiction, draw your struggle, create and maintain Wa.
• Share the picture of your Mental Model and explain the details of WHY not WHAT the picture represents with others in small group activity
• Reflect on 3 people in organization (not at your level)
• Share the 3 people you have chosen, share with others in exercise and be prepared to defend WHY you have chosen them
• The chosen 3 is where you will spend 1:1 time to have meaningful dialogue with mental model
